But developers discovered something weird that they've been hollering about on X for a while now. 


Claude Code wasn't just good at coding. 


It led to people saying "Why are they calling it Claude Code when it's good at *everything*??"


Organizing files. Analyzing data. Managing media libraries. Researching competitors. Building reports from messy inputs.



Turns out when you give an AI direct access to your computer - your files, your folders, your browser - and let it run commands locally, it becomes a general-purpose workhorse. 


People started treating it less like a coding tool (which is obv only good for developers) and more like a technical co-founder.


Okay, but there was a problem: You usually had to use a terminal. 


And that scared away everyone who wasn't already comfortable in a command line.

I'm furious about today's news. Elon's response to Grok's ability to create deepfake nudes of women and children? Not to put guardrails in place, but to *limit it to paid users.* This entire thing is horrific. 


Are we all watching this? 


THE PROBLEM IS NOT AI


The problem is not Grok - that's an LLM following a system prompt. 


It's people. Making terrible decisions.


Do you know how easy it would be to tell Grok to simply NOT do this? Everyone else does this. 


The EU's has ordered X to retain all internal documents related to Grok until the end of 2026. 


TRUST IS A CHOICE


We're in a critical moment for AI adoption. Trust is everything. When one of the most visible AI tools on the world's biggest platform enables harm to the most vulnerable people, it sets back the entire industry.


AI leaders have a responsibility here. Not just to their users, but to the people who never signed up to have their images weaponized against them.


This is about basic HUMAN decency. 


Do better.

My X feed is *exploding* with Clawdbot posts - everyone is obsessed. An actual agent, living in your machine, doing everything for you, open source. What is it? Is it for you? LOTS to unpack, but here's what to know: 


WHAT IS CLAWDBOT?


Clawdbot is an AI assistant you install and run on your own computer. But keep reading, people.


You text it like you would a friend or colleague - through WhatsApp, Telegram, Discord, Slack. And because it lives on your machine, you can give it permission to use your email, calendar, browser, files.


It's literally like having a virtual assistant who has control of your computer. 


Which means it can actually take actions: clear out your inbox and reply to simple emails, schedule meetings, check you in for flights, research stuff, track trends on X and LinkedIn, even post things for you on social media.


Alex Finn on X (he's big time) calls it the most powerful AI tool he's ever used.


He says "literally anything you can ask a human to do, you can ask Clawdbot."


One bonkers example from him:

He told Clawdbot to book him a table at a restaurant. When the website didn't work, Clawdbot used ElevenLabs to CALL THE RESTAURANT. On the phone. 


People are using this thing to schedule their lives, manage email, tell them what they should be doing next. It runs constantly in the background, going through files, deciding what's important, working on it. 


Again, literally like having an assistant.


Also, it’s it's open-source and free. 


You run it yourself, so it's more private than sending everything to external servers. It uses powerful AI like Claude for reasoning and planning. 


And once set up, it's always on - even when your phone is asleep. 24/7.


BUT IS THIS FOR YOU?


Olivia Moore from a16z spent a weekend setting it up and wrote a thoughtful take: she loves it, but doesn't think most consumers should try it yet.


Her reasons: 


The setup is more technical than you think - terminal commands, environment variables, debugging, API keys. 


The security implications are real - you're giving an AI agent access to your accounts. And it's easy to trigger things you don't want if you don't have the mental model to catch mistakes.


Her take: 


If you're technical and like to tinker, Clawdbot is incredible. 


If you just want an AI assistant that works, wait. The capability Clawdbot demonstrates is coming to consumer products soon. Let someone else package it for you.


Wait for the UI. And don’t go buying Mac Mini’s just yet - that’s the other big trend - people buy Mini’s so Clawdbot can live on it.


BIGGER LONG TERM PICTURE

Just to think about:


We stopped memorizing phone numbers and directions years ago. That turned out fine. But what happens when AI handles even more of our cognitive load? What will differentiate us then?


Worth thinking about. But right now, we have to figure out what tools like this mean for us today. The most informed will thrive - experiment and dive in.

Kevin Roose of the NYT just pointed out that AI adoption could be more culture than technology. Which means the solution is leadership and behavioral change, not better tools.


Kevin , co-host of Hard Fork, points out that people in SF are running multi-agent AI swarms, consulting chatbots before every decision. Meanwhile, most enterprises are still trying to get approval to use Copilot in Teams.


Same tools. Wildly different adoption.

SF tech companies expect experimentation. Leadership models AI use daily. Trying and failing is normal. That's not founder magic - that's culture. And culture can be built.


>>> So what do you actually need?


Leadership that goes first. Not "we support AI" from the stage at all-hands. Actual executives showing their teams how they use AI in their own workflows. Every single day.


Permission structures that make sense. If your people need three levels of approval to try a free tool, you've already lost.


Learning built into the workflow. Not a one-time training. Not a lunch-and-learn. Ongoing expectation that this is how we work now.

You don't need to move to San Francisco. (It's SO expensive.). You don't need to hire differently. 


You DO need to decide that AI adoption is a cultural priority and treat it like one.


The technology is already there. The question is whether your organization is ready to actually use it.

New McKinsey research emphasizes that AI transformation requires "the unglamorous work of creating incentives and KPIs that encourage AI-first behaviors." Hear that? This is consistent in our training: AI adoption is not about age - it's about incentives.


There is a huge misconception that younger people are better at AI because they are more tech savvy or digital natives. THIS IS FALSE. 


And traps organizations into thinking that their most senior people will never be as good at AI. Even though the senior people are exactly who will move the needle in driving change in their organization! 


This is insanity, people. So let's talk about why this is about incentives, not generational.


First, here's what the study found (and kudos to the amazing authors of the work at McKinsey & Company - Dana Maor, Eric Lamarre, and Kate Smaje)

WHAT THE STUDY FOUND


McKinsey & Company found that the bottleneck isn't tools or technology. It's having enough business leaders who can bridge business problems with AI capabilities. 


McKinsey calls this the "second muscle" - domain leaders who own transformation end-to-end rather than delegating AI to IT.


But McKinsey isn't saying these leaders need to become technologists. They need to learn how to lead differently. 


And what actually moves the needle? Incentive design.

THE BIG MISCONCEPTION


When companies see uneven AI adoption, they almost always misdiagnose the cause. They see that students adopt AI fast. Entry-level employees adopt AI fast. But senior tenured folks? Executives? Slower.


The lazy conclusion: young people just "get it."


But that's wrong. We're confusing age with tenure.

WHAT IS ACTUALLY HAPPENING

Students using AI to learn faster? That's because their future prospects can change overnight. Massive incentive.


Entry-level employees using AI to impress leadership? That's because they can leapfrog their peers. Massive incentive.


Senior people who already know how to do their jobs, who've built reputations on existing expertise? The incentive calculus is completely different.

THIS IS NOT GENERATIONAL


A 55-year-old launching a second career has the same incentive structure as a 25-year-old new grad. A 32-year-old who's mastered their role faces the same adoption friction as a 58-year-old executive.


Position, not age. Tenure, not generation.

WHY THIS MATTERS

If you think AI adoption is an age problem, you'll wait for generational turnover.


If you recognize it's an incentive problem, you can actually fix it.

The WSJ just declared Claude Code is taking the AI world by storm. Meanwhile, AI failed me three times this weekend. But that's a good thing: Fallibility is the price of brilliance, in humans and in AI.

Your calculator gives a wrong answer. You throw it out. Calculators are deterministic - if they fail, they're broken.


A brilliant new colleague makes a mistake. Do you fire them? Of course not. Their creativity comes with occasional errors. You provide oversight.


AI is the colleague, not the calculator. And most people haven't made that shift yet.

Gemini couldn't locate an email that was literally my most recent inbox message. Subject line: "Company X Deck." My prompt: "Find the email about Company X Deck."


My colleague Robert Haslam ran the exact same prompt. Found it immediately.


Claude Cowork - which the world is declaring to be close to AGI - nearly deleted an entire folder when I asked it to remove duplicate files. I caught it. It apologized.


ChatGPT kept losing context on a health question. Maddening.

Same tools everyone's hyping. Same tools that just fumbled basic tasks. And I'm not rattled - because I'm not treating them like calculators.


AI requires oversight. The people getting real value understand this. They're not waiting for perfect tools. They're learning to work alongside imperfect ones.

Tools change every few months. The skill that transfers is knowing how to collaborate with AI - the same way you'd manage a brilliant but fallible teammate.

Any other introverts out there? Every year I take a few days to be totally alone, ski, and do big thinking (with the blessing of Liz Grennan!). Currently: 5 days at Vail, not talking, skiing, planning a huge 2026 with AI Mindset.

It's 2026: If you're still thinking of AI as just a tool - I'm sorry, but you are officially behind. This NYT article captures the paradox we're living through: AI has the power to be the best AND worst thing to happen to critical thinking. To the future of work. To education. To how we live. 


It is not one thing. 


It is not a set of use cases. 


It is not software you roll out to employees that they will then simply start using. 


It's a new way of thinking, in the same way hiring a brilliant new colleague creates new patterns of work.


You become fluent with AI when you stumble upon a moment that blows your mind. 


When you realize you have a brilliant collaborator available to answer questions about anything. 


When boring tasks evaporate and you turn to it instinctively because you can't imagine doing things without it.


When you reinvent how you work. 


And ALSO:


AI can destroy critical thinking. And the current education system. And the entry level job market.


Entry level labor doesn't have to disappear. It can transform from grunt work into real partnerships between newcomers and those with domain expertise.


Or it can hollow out the very process that builds expertise in the first place.


AI can be the greatest learning tool in history - revolutionizing education entirely.


It can also let students skip the hard work of learning. 


The The New York Times article points out these paradoxes. 


Microsoft/Carnegie Mellon study found chatbots may actually diminish critical thinking. Over 90% of Estonian high schoolers were already delegating schoolwork to ChatGPT.


Estonia modified ChatGPT to respond with questions instead of direct answers. Iceland is piloting AI for teachers only - keeping it away from students until they understand the tradeoffs. 


One teacher said: "They are trusting A.I. blindly. They are maybe losing motivation to do the hard work of learning."


That's the whole challenge for 2026.


Stop rolling out chatbots and thinking you’ve made progress. Everyone already had access. 


Access to AI isn’t the problem any more than access to healthy food is the hurdle to living a healthier life.


This IS about behavior. Change management. How we think, not about a tool we give people.


We have to fundamentally rethink how we learn, work, and think - with AI as partner, not replacement.

     1.    Stop AI Shaming Yourselves (But You Need a Plan. Like, Now.)


Don’t worry about being “behind” as a company. I get the self-flagellation inside enterprises, especially with leadership, but it’s unhelpful. There is no company that has cracked the code, only ones that have taken a more committed learning approach.


That being said....


You need a plan, people. 


And that plan CANNOT be rolling out AI tools with some basic primers on how to use it. It won’t work anymore than giving treadmills to everyone on your team will get them healthier.


This is a behavioral shift. It’s change management. Your solution needs to be rooted in that.

    2.   Agents Aren’t Going to Save You

I am very pro agent. I'm excited about agents. But...


For leadership: 

Agents are not going to save you. They aren’t reliable enough yet at scale. Don’t stop testing, but just know that the people who know, know that reliability, context, predictability, etc are all still imperfect.


And for Employees: 

Agents are not taking your job. Not yet. That’s because they are still being developed. What leadership needs from you is not fear, but proactive learning of how to best use these tools. 

We dramatically underestimate how valuable AI wranglers are to companies and teams - that needs to be you. Learn what’s possible, what’s unreliable, and how to bring your team along for the journey.

    3.   Watch this Space


AI Mindset grew like crazy in 2025, and that’s *nothing* compared to what 2026 already looks like. 


What are we doing to drive that growth? 


We focus on what drives value for enterprise. Yeah that sounds like cliche fluff, right? Here’s what I mean - I can’t tell you how often I start sentences with “Forget about AI for a second.” 


The problems and challenges we are addressing are HUMAN. They are NOT TECHNICAL.


If you’re in this space of AI training/development etc, internally or as an external consultant, that needs to be your mantra.

Anthropic just released their fourth Economic Index report. 


They analyzed 2 million conversations with Claude - both consumer and enterprise - to understand how people are actually using AI at work.


The headlines are expected - no huge shock here: 


> Coding still dominates usage. 
> AI adoption is spreading faster across US states than any technology in the last century. 
> Productivity gains could add 1-2 percentage points to annual labor growth.


But here's the part I found startling.

THE COUNTERINTUITIVE DATA


Anthropic measured how much AI sped up tasks based on complexity:

> Simple tasks (high school level knowledge)? 9x speedup.

> Complex tasks (college degree required)? 12x speedup.


Read that again. 


AI helps MORE on the hard stuff than the easy stuff.

WHY THIS MATTERS FOR YOUR CAREER

We keep telling people "Find the boring, mundane tasks and assign them to AI."


But that will never differentiate you. 


Leaders don't notice you speeding up small tasks. They notice people rethinking how work gets done.


Everyone's using AI to clear their inbox, summarize meetings, write quick emails. That's table stakes now.


The real edge is using AI to punch above your weight on complex work. 


Strategic analysis. Synthesizing complicated information. Building something that would normally take you days.


That's the work that gets noticed. That's the work that protects your job.

The report showed something else fascinating: 


> AI benchmarks test Claude on tasks that take about 2-3 hours. 

> But real users are succeeding on tasks that would take 19 hours.

Same model. The difference is how people work with it - breaking things down, iterating, collaborating.


Forget about waiting for AI to get smarter. It’s all about getting better at working with it.

The Washington Post interviewed me about this insanity with Grok: Paid users still have access to wildly unethical image generation features. Here's what I said in the article:

Charging users to generate images with Grok might help enforce laws around deepfakes and child abuse material because credit card information would make it easier to identify perpetrators, said Conor Grennan, chief AI architect at New York University’s Stern School of Business. 

But with illicit uses of Grok spreading so quickly through viral posts and prompts — as trends on social apps tend to work, Grennan noted — harmful use of the chatbot is likely to outpace whatever partial measures X takes to curb the abuse.

“You can’t prosecute your way out of a cultural norm,” he said. “There’s no teeth to enforcement when this many people are doing it.”

And that's the problem. This simply cannot be allowed, even by radical free speech advocates. Too many real people are impacted.


The fact that X is using this awful feature to drive subscribers is horrifying. The fact that it IS driving subscribers is exactly what we would expect from the internet.


But the important part here: These are humans making decisions - this is not an AI problem. This is an EASY FIX. Elon and his people choose not to make that fix. Humans choose to undress women and children and share those images.


The problem is us.

Yesterday at Davos, Dario Amodei defined the future of work in 27 seconds. And everyone thinks he's talking about software. (HR leaders, this is for you.) But listen to what he *actually* said: "My engineers don't write code anymore. They let the model write it. They edit. They manage."


See it? This goes way beyond what Anthropic is doing with Claude Code.

NOT JUST CODING.


It's not about coding. It's about defined tasks. 


This is about understanding what drives value. Why were you hired? Why did you hire person X? What value did you decide they would deliver that was worth the compensation?


In other words, this is about you. It's about your team.


It's about the talent in your entire organization - who's going to get ahead, which organizations will differentiate, and which will become extinct.


Everyone's focusing on "AI is coming for software engineers." But that misses the point entirely.


AI is great at coding, yes. But AI is also great at writing, research, analysis, summarization. So why are SWEs the first to transform how they work?


Because coding is discrete work.


"Build this feature." "Fix this bug." "Refactor this function." SWEs naturally break their work into defined, hand-off-able chunks. That's the unlock. When you can clearly define a task, you can delegate it. When you can delegate it, you can manage it.


I say this all the time in workshops: Forget AI for a second. Think about your work. Think about what drives value in your particular role - not for the company, not for the department - for YOU and YOUR ROLE.

AI IS A HUMAN CHALLENGE, NOT A TECH ONE


Most knowledge workers don't work this way. Our jobs are broad. We juggle twelve things. We don't naturally think: "Here's a discrete task I can hand off and review."


So we use AI like a search engine. We ask it questions. We get answers. We move on.


Meanwhile, SWEs have quietly promoted themselves to manager.

THE REAL BOTTLENECK


It's not AI capability. AI can already do the work. The bottleneck is us - learning to define our work clearly enough to delegate it.


That's the behavioral shift Dario is actually describing. Not "AI will replace engineers." But "engineers figured out how to define, delegate, and review."


That's available to all of us. If we learn to think differently about our own work.

New data from The Wall Street Journal: Two thirds of workers say AI saves them *less than two hours a week*. Meanwhile, executives claim it saves them *more than eight hours.* This is a perception and messaging problem and leaders are failing. Not their fault - but we have to fix it.

A Section survey of 5,000 white-collar workers found that employees are FAR more likely to feel ANXIOUS or overwhelmed about AI than excited. 


The C-suite is completely reversed.

WHY THE DISCONNECT?

Executives are often early adopters. That's because they are incentivized. They're responsible for P&L. They worry about big existential problems, so they lean into AI. 


But they're skipping the hardest part.


This isn't a technology problem. It's a change management problem.


Workers aren't resistant because they're afraid of AI. They're overwhelmed because nobody has taught them how to think about it differently. 


They're treating it like a search engine because it looks like one. And when it doesn't work perfectly, they give up.

FROM ENCOURAGEMENT TO EXPECTATION OF USE


It doesn't work when a CEO puts out a memo saying "everyone should use AI!" 


That's encouragement. There's no process change, no expectation of use.


Look, I get why this is hard. AI isn't just one software replacing older software. It's not typical digital transformation.


Meaning, if your accounting department said they'd rather not use Excel, they're going back to pen and paper, you'd say no - that's what your time and salary are based on. There's an expectation of use built into the process.


But AI is a new way of thinking, not a tool with a single purpose. 


You often can't tell if people are using it (I'm not talking about number of times they log on to ChatGPT). And even if they are, what do you say beyond "Just use it! Come on!"


That's where Process comes in.

PROCESS AND NET VALUE


Use cases measure gross output. How fast did AI generate something? 


Great, but that ignores all the work that comes after.


Zapier surveyed 1,100 enterprise AI users and found employees spend hours every week revising AI output - even though 92% say it boosts productivity.


That's the gap between gross and net.


Process change closes that gap.  It says "AI is part of how we execute this workflow." 


Now you're measuring net change. How much faster did the whole thing get done? How many revision rounds disappeared?


And you're measuring innovation - not just doing the same thing faster, but changing how the work gets done in the first place.

WHAT THE WINNERS ARE DOING


The companies getting real ROI aren't asking "are people using AI?"


They're asking "is the process changing?"


Because when the process changes, you can finally measure what matters: efficiency, quality, and innovation.


The companies that win won't have the most AI demos. They'll be the ones where the work itself got smarter.

OpenAI's podcast with Sarah Friar and Vinod Khosla highlighted a critical AI term: The Capability Overhang. The delta between what AI *can* do and what we *do* with it. I use this concept to break organizations out of AI paralysis and FOMO - here's how: 


“Forget AI for a second.”  I say this constantly. 


Why? Because we are so obsessed with what the tech can do. But when you think about it - who cares? 


It's like when Elon said Grok would give us 10 PhDs in our pocket. And I'm like...did I need *any* PhDs in my pocket? No, man. I needed to know how to not burn my panini.


It’s crazy. Imagine for a moment that we treated electricity this way.


Pretend electricity was just invented. Amazing!! Everyone is gasping and watching electricity demos on analog X and TikTok. 


Now, think about it:


The demos that go viral are the ones using electricity to create particle colliders to split the atom or using electricity to do deep sea oil drilling, right? 


Everyone is gasping and retweeting. 


Meanwhile, they’re sitting at home hand sewing their clothes by candle light in the freezing cold. 


You see the gap?


If you focus - laser focus - on what YOU need, then you’re ignoring deep sea oil wells. Instead, you're building a sewing machine. And a lightbulb, and using a space heater. 


Vinod Khosla put a number on it during the podcast:


Single digit percentages of AI users are tapping into even 30% of what these tools can do. He called it a 10-year journey before people learn to actually use AI.


A TEN YEAR JOURNEY!! 


This is so right and I'm so glad somebody finally said it. Why? Because this is a behavioral shift! It's not just learning how to press some buttons.


@OpenAI CFO Sarah Friar added that frontier companies use AI at 6x the rate of the median company. Same tools. Same models. Wildly different adoption.


The real unlock isn't smarter AI. It's getting people to use what already exists. 


Space heaters, not particle colliders. That's where companies will start to differentiate instead of being stuck.


And that's where real innovation from real people begins - when they understand the capabilities and start applying it to their work. That's where companies stand out.
