How I Survived a 4-Day "Suicide Mission" in China

Last week, I wrapped up one of the most demanding assignments of my career: delivering a back-to-back 2 x 2-day Consultative Selling Skills program for a Life Sciences company in China.

The Context:
This team had been through SPIN Selling, Conceptual Selling, AND Strategic Selling within the past year. Then their company acquired the rights to Consultative Selling Skills (CSS)—a program that had been retired by the Miller Heiman Group years ago. 

My job? As the Master Trainer for CSS in China, create a version that complements their previous training while remaining relevant to their daily challenges.

The Approach:
I designed pre-workshop interviews and used AI to generate realistic role-play scenarios based on their actual customer situations. The goal was to make every exercise immediately applicable to their work.

I also taught participants to leverage AI themselves—using it to craft compelling opening capability statements and develop questions that elicit deeper customer insights. They loved having this practical tool they could use immediately after the workshop.

Then came the hard part.

The Reality Check:
During role plays, I challenged participants to qualify their opportunities rigorously—to stop pursuing deals that were unlikely to close. When I suggested they walk away from low-probability situations, the pushback was immediate:

"How could you give up without trying?"
"你对得起你这份工资吗?" (Are you worthy of your salary?)

I played the salesperson. Sales managers played the customer. The sessions were intense. Uncomfortable. At times, brutal.

The Outcome:
By the end of each session, something shifted. Participants told me the workshop addressed their real struggles—the ones they face every day but rarely talk about in training settings.

What resonated most? Three critical skills:
- Qualifying rigorously to optimize limited time and resources on the right opportunities
- Leveraging Champions to influence Economic Buyers rather than getting stuck at lower levels
- Asking high-gain questions that move customers beyond problem identification to analyzing improvements, evaluating alternatives, and speculating on future impact

They appreciated that I didn't offer easy answers, but instead guided them through actual challenges using frameworks that changed how they think about their customer conversations.

The Lesson:
Effective sales training isn't about teaching more methodologies. It's about helping teams apply what they know to the complex reality of their markets—and sometimes that means challenging deeply held beliefs about persistence, effort, and what "good selling" actually entails.

The best sales managers spend the least time in formal coaching sessions. Paradox? Not really.

Traditional hour-long coaching is broken. Here's why: cognitive capacity drops after 15-20 minutes, defensive responses spike under pressure, and by the time you schedule that session, the critical moment has passed.

The fix? Shorter, sharper, better.

Replace marathon sessions with 10-15 minute "Power Coaching" interventions embedded in daily workflow.

The Framework: → Create psychological safety → Frame the specific issue together → Explore their existing plan → Identify real obstacles → Agree on ONE action within 48 hours → Set clear accountability

The results speak: One organization saw quota attainment jump from 89% to 96% in a single quarter. Voluntary turnover plummeted.

How to start: • Begin every one-on-one with a coaching moment • Use CRM triggers as coaching opportunities • Shift your language: "What will you do?" not "What should we do?"

The game-changer isn't finding more time—it's using the time you have differently.

Frequency and relevance always take precedence over duration.
