Most of our clients are coming out of stealth mode and require scalable marketing services without the big ad agency price tag. While we focus on emerging biotech brands, we also work with brands new to marketing who may be farther along in their R&D phase.

For the first time in 15 years, our PPC services have exceeded the revenue of our SEO services. 

It's definitely been an interesting shift, and what stands out to me the most is that brands these days prefer the immediacy of PPC over the longer-term brand-building pace of SEO.

I'm all about skating to the puck, but am candidly concerned about brands that lack long-term vision. 

Spending 2x-5x the amount you would on SEO and AEO for PPC when the cost per acquisition, the lead to close time, and the brand awareness from these channels far exceeds that of paid, just seems like such a short-term solution.

While I understand many brands don't put all their eggs in one basket, my impressions from the last two years are that they are. 

It seems so obvious that the future is AEO, which is just built on the back of SEO, but the trend within the marketing community is that investing in these channels doesn't seem to be appropriate.

Does this strike anyone else as odd or misguided?

Recent data shows most AI citations point to assets brands already control. 

Websites lead, listings follow. 

Reviews and forums are a small share.

If you want to influence LLM citations to include your brand, start with your website. 

Publish clear, definitive pages for core topics, add structured data, tighten internal links, and keep listings consistent. 

Support with PR that works with targeted placements that echo the same facts.

The shift is underway. 

AEO/GEO rewards brands that make answers easy to find and easy to trust. 

Build the page, mirror the details everywhere, earn references around it, then measure citation share over time.

In AI search, brands are 6.5x more likely to be cited through third-party sources than their own domains. 

If links used to be the external validation Google needed to increase rankings, getting mentioned in the citations that appear in AI searches is the new gold rush.

The AirOps study referenced says it best:

Trust works the same way online as it does in real life. Reputation grows when others validate your expertise. Brands that appear across respected third-party sites and publications strengthen the authority signals that AI systems rely on to determine which brands to surface.

As SEOs, part of our duty is to (now):

1. identify the key prompts where our clients' brands aren't mentioned

2. work to get in the placements that matter most

The real benefit of creating pricing or cost resources:

Earned links (aka SEO, and now, LLM, gold)

This screenshot is from our SEO software Ahrefs, and shows a few of the latest links we acquired naturally for a "Content Marketing Costs" post.

Some great links from software sites, media sites, and other marketing agencies, including 5 links over DR 60.

While resources like these don't result in much business, the natural link acquisition translates to real business utility. 

I talk a lot about bottom funnel content creation, and a framework like "[your industry] costs [current year]" is a solid recipe.

You may need to perform some manual link building to get these things going, but once you start to rank for some related keywords, you'll find that bloggers naturally start linking to you.

"Just do SEO to get mentioned in ChatGPT."

If you're like me, you hear this a lot. Here's an example of how this works:

A key recommendation for our SaaS or product clients is to target their Ideal Customer Profile (ICP) with specific pages.

As seen in this video, Carepatron features a dedicated Community top menu item with ICP use cases tailored to both practice size and profession.

In addition to being beneficial for user experience among these specific ICPs, this also carries weight in terms of intent and search volume (i.e., traditional SEO).

Where this also doubles for getting mentioned in ChatGPT, is that more searchers are likely to perform more specific searches than with traditional search. 

For example, "best EHR software for counselors who are sole practitioners" instead of the traditional google search for "best EHR software."

This increases the likelihood Carepatron would get mentioned, or cited, in that LLM response.

Creating ICP use case pages is a perfect scenario of where SEO meets answer engine optimization (AEO), and should be part of your website content strategy.

The latest data on AI discoverability has become even clearer.

Industry roundup, listicle-style posts are the core format for AI visibility. 

While this article refers to them as "top-of-funnel," these types of searches, such as "best, top, comparison, or reviews," are more closely aligned with middle-funnel and bottom-funnel.

The takeaway: Getting mentioned in these roundups increases your chances of getting mentioned by the LLM.

For our clients, there are two approaches here, both of which we are implementing:
1. Create these listicles on your website and place your brand at the top of the listicle (as objectively as possible).
2. Perform outreach to the cited websites to negotiate placement.

Your visibility across AI search may be exclusive to one platform.

You may appear for a preferred search in Claude, but be invisible on ChatGPT.

For companies that want to ensure brand recognition across all LLMs, it's important to understand that each AI system constructs visibility differently.

To improve visibility, we must first gain an understanding of the prompts that are important to us, our visibility within those prompts, and whether we need a plan of action for each LLM.

In my experience, the bulk of the referral traffic we see in our data sets comes from ChatGPT, lending to the assumption that this is likely where you would want to spend the most time on AI visibility. 

However, adapting to where buyers make decisions is an important consideration for all brands, and a cross-platform strategy is likely the best move.

To the one-person director of marketing at an ambitious company.

I hear you. This is your 2026 marketing playbook:

But first, who you are:

- You work a successful business, are likely a new hire <1yr, are the sole marketing person, and are tasked to put together an effective GTM strategy.

- You don't need positioning help, a website overhaul, or branding.

- Your budget is reasonable, but "as conservative as possible" coming from the C-suite.

Here's what you do:

- Get your product and service pages to rank (SEO). Get help optimizing these for keywords that have commercial or transactional intent, and get sales to chime in on the pain points they hear from prospects and clients to help with some psychological cues. You probably need to outsource this (wink).

- Create use case pages for every type of person/company that uses your products. Optimize these too- they likely have volume and AI loves these.

- Handle top of funnel content writing internal. Use AI, fed it your brand guidelines, and use SEO to guide the content outlines. The real effort comes from your SMEs adding value to the content.

- Create middle and bottom funnel content like best, comparison, pricing, and alternatives content. Make these pages badass with UX/UI. You probably need to outsource this (wink). AI loves these and they double as sales enablement content.

- Now you're ready to feed the paid media machine with all the new content you have to share. Brands make the mistake of spending money on LinkedIn Ads with nothing to actually move people past the brand awareness stage. Don't be one of them (see MOF and BOF content above).

- Invest in PR. Credibility in industry media sites is going to boost your brand awareness. This lowers sales cycle times considerably. You need to outsource this (wink).

- Put a AI discoverability strategy in motion. 85% of AI citations are from third parties- you need get listed on those third party websites. At scale. You need to outsource this (wink).

- Google Ads, webinars, conferences, automation... that can wait until year two.

Being a one-person marketing team doesn't mean you have to go at it alone. You essentially become a vendor manager. Choose the right vendors and create good content with SMEs and you'll be 90% of the way there.
