And I realise I always did that. Comparing myself all the time with other people shiny promotions. Their highlight reels of “success.”

From burnout to breakthrough and how I learned to lead with heart in Tech 🎬 

I recently got to be a guest on the Stats on Stats Podcast , and honestly, it was one of those experiences that made me pause and reflect. The vibe was so real and welcoming, like a conversation between old friends who just happen to love technology and people. Being there, sharing my story from growing up in Romania to leading global delivery at a startup in Denver, really made me reflect deeply.

I’ve been in tech for over 20 years. It started with my dad’s electronics bench in our home, a spark that set me on this path. But what’s made the biggest difference in my career isn’t just the technical know-how, it’s the human side of it all.

Four things I wish I knew about growing into senior management or executive positions. 👀

1. Your job stops being about doing, and becomes about thinking.
No one tells you this. The higher you go, the less your value is in tasks… 
and the more it’s in clarity, strategy, and decision-making.

If you don’t learn to think ahead, you’ll drown in everyone else’s problems.

2. You don’t rise to your level of leadership, you rise to your level of emotional control.
Senior roles come with pressure, conflict, personalities, fires, and politics.

Your success comes down to how well you stay calm, composed, and in control when everything around you is shaking.

3. Your team’s performance becomes your performance. It's not about being the smartest or fastest anymore. 
It's about building people,  holding standards and creating a culture where performance is normal, not optional. 

4. The higher you go, the lonelier leadership might feel. You can’t vent downwards, you can't overshare sideways. And upwards everything is mostly political in corporate environments.  
So you must build your own support systems: mentors, peers, and people who challenge your thinking.

For a long time, I just said “yes.” To everything.  👀 

Yes to all emails landing in my inbox and calendar, new projects stacking up, those “just one more call” moments stretching into dinner time, nights that easy transformed into mornings. 

Thought that’s dedication, right? Never backing down, pressing on like there’s no tomorrow.

Actually each “yes” meant I was quietly telling myself “no.” 

No, to rest. 
No, to a clear head. 
No, to anything that might even vaguely resemble balance. 
Whatever that actually is these days, especially in tech. 😐 

Once I made the identity shift to match the role, I learned the game-changer too: saying “no.” 

Not as a door slam, but with kindness and firm hands, no guilt piled on top. 

And it was like flipping a light switch. 
Boundaries stopped feeling like prison walls and started feeling like the smart doors that guard what’s precious:
My focus, my sanity, my energy.

You cannot lead with purpose if your tank’s running on empty. 
Creativity? Strength? 
They don’t survive in that “always-on” environment. 
They grow when you give them room: space to breathe, to rest, to refuel.

I had to swallow the tough truth too: sometimes growth means saying “no” to lots of good stuff. 
Because only when you clear that deck you can do the great stuff: inspiring projects, meaningful work, moments that genuinely recharge you.

If you’re juggling a million things and losing track of what really matters, maybe it’s time to rethink your yes’s and no’s.

Sometimes, that little “no” can turn out to be your biggest “yes.

Feeling invisible at work isn’t a visibility problem.
It’s an identity problem.

Most mid-level managers who feel unseen aren’t broken. They’re just wearing the wrong “leadership jersey” to the game.

Executor Identity   →   invisible
Operator Identity   →   visible
Leader Identity       →   influential

Here’s what that looks like in tech:
	•	Executors obsess over tickets, sprints, and “getting things done.” They’re reliable, but replaceable.
	•	Operators zoom out to systems, risks, and trade-offs. They talk impact, not just tasks.
	•	Leaders shape direction, language, and culture. They decide what matters, not just what ships.

If your identity quietly broadcasts “I’m here to support,” no one will instinctively read “I’m here to lead.”

And right now is the worst possible time to stay stuck there.

Year-end reviews are happening. Promotion lists are being drafted. Budgets for Q1 headcount and scope are being finalized. 

If you show up as “most reliable executor,”
you’ll be praised, thanked… and quietly passed over.

Want to start shifting from hard-working executor to strategic operator?

Try this in the next 30 days:

1️⃣ Change your questions
Stop asking: “What do you want me to do?”
Start asking: “What outcome are we solving for, and what are the trade-offs?”

Operators talk in outcomes, constraints, and impact.

2️⃣ Change your calendar
If your week is 90% doing and 10% thinking, you look like an executor.
Block time for: risk mapping, cross-team dependencies, and decision prep.

Your calendar is your identity made visible.

3️⃣ Change your contributions in meetings
Don’t just report status.
	•	Highlight patterns: “Here’s what we’re seeing across teams.”
	•	Anticipate risks: “Here’s what could break if we scale this.”
	•	Propose options: “We have 3 paths; here’s the impact of each.”

Leaders are the ones framing the choices, not just executing the chosen path.
 
4️⃣ Change how you talk about your work
Move from “I closed 32 tickets”
to “I reduced incident volume by 18% and freed the team to ship faster.” Executors describe activity.

Operators describe business impact.

5️⃣ Change what you tolerate
If you always say yes, always rescue, always fix, 
you train everyone to see you as the safety net, not the decision-maker.

Leaders set boundaries around their time, energy, and focus. 

Here’s the uncomfortable truth:

You won’t be promoted into a new identity.

You have to operate in that identity before the promotion arrives.

In tech, mindset hacks feel great for 24 hours… 
and then the next incident, escalation, 
or tough 1:1 drops you straight back 
into “firefighter mode.”

If your title says “Leader” but your inner 
identity still says “Senior IC with more 
meetings,” you will always lead below your potential. 

Mindset vs identity:

	•	Mindset tweaks how you behave for a day: 
you repeat a mantra, you act “more confident”, 
you run a new framework in your head. 
By the next sprint review, it’s gone. 

	•	Identity quietly drives every decision: 
what you tolerate, how you handle conflict, 
how you show up when production is down 
and the CEO joins the bridge. 

You don’t rise to your goals as a leader; you fall to the level of identity you currently believe about yourself. 

The real leadership bug:

Most first-time managers in software and cloud try to “skill up” their way out of an identity problem.

More courses. More books. More certifications. 

And still:
	•	You over-explain instead of set clear direction. 
	•	You manage Jira tickets instead of 
owning business outcomes. 
	•	You avoid hard conversations and 
call it “protecting the team.” 

This isn’t a skillset deficit. 

It’s an identity misalignment: your responsibilities upgraded, but your 
inner self-image stayed on the old version. 

What shifts when identity shifts:

When you recode your leadership identity, 
calm and confidence stop being a 
performance and start being your default setting. 

You make different decisions automatically:
	•	You push back on unrealistic timelines 
without feeling guilty. 
	•	You read the room in exec calls and 
speak to impact, not just implementation details. 
	•	You stop needing “motivation” because 
your actions finally match who you believe you are. 

Leaders don’t need more hype. 
They need identity congruence.

Funny thing. I used to think the secret to be a great leader was just slamming the gas pedal harder, grind longer, hustle nonstop. 
Because pressure equals progress, right, like the diamonds story!? That’s what I bought into too.

And it did kind of work. For a while at least. I smashed targets, closed deals that felt like wins, checked off to-do lists like a pro.

But inside it was a whole different story. Taut as a bowstring. 
Perpetually wound tight. Like I was always sprinting on a treadmill set to max speed, just one misstep away from crashing hard. I actually fallen 2-3 times but that a different story 😐 

And, one day, from a simple conversation with the right person, really, so plain it’s almost embarrassing: 
“Hey Dan, you’re not some robot cranking out tasks. You’re human.” 
My five-year-old daughter at that time could have told me that.

From that tiny realization I flipped the script. Of course not right away, it took me some time to build the courage and self-confidence to do it.
But the result was this: no more leading with clenched fists and a racing heartbeat. 
I started leading with breath. With presence. 
With calm that wasn’t an act, but real, rooted in actually seeing my team as people, not resources in some endless machine.

And the moment I softened, my reach stretched. 
No more pushing like a mule; influence and trust just flowed.  
Clients? They relaxed into working with me. 
My decisions? They sharpened, not from stress, but from clarity.
And results? Yeah, they came knocking… without the usual firecracker chaos.

And it's real, presence, true presence, guides. Pressure? That’s just herding cats. One builds trust and loyalty, while the other builds burnout and fatigue.

This is the pulse of what I teach in Conscious Leadership. It’s not about piling on more work. It’s learning to show up more fully, more grounded, with an emotional smarts that makes leading feel less like a battle and more like a conversation.

So, if you’re that person always feeling like the hamster on the wheel like I was, maybe it’s time to switch gears. Not your job. Not your aims. Just how you show up.

Most people try to “upgrade their skills” when 
what they really need is to upgrade their identity. 

The mistake that kept me stuck:

In my early years in software engineering industry, 
every time I felt stuck, I did what every high performer does: 
- more courses
- more certifications
- more late-night reading

My CV looked stronger every quarter, 
but my behavior at work didn’t change.

I still stayed quiet in big meetings, waited to be 
invited instead of stepping up, and played 
“safe senior engineer” instead of “actual leader.” 

On paper, I was ready for the next level.

In my head, I was still “the reliable tech person,” 
not “the person who owns the room, the roadmap, and the results.” 

Skills weren’t the problem.

Here’s what finally hit me:

I wasn’t under-skilled. I was under-identified. 

My identity was lagging behind my reality.
I was already operating as a leader in many ways, 
but still seeing myself as “just the IC who helps out.” 

That invisible gap shows up everywhere for first-time managers in tech:

	•	You over-explain technical details instead of setting direction. 
	•	You avoid tough conversations because “who am I to push back?” 
	•	You obsess over being liked instead of being clear. 

A simple identity upgrade loop:

If you’re stepping into team lead / manager territory, 
try this 3-step loop this December, 
while work is (slightly) quieter and reflection is easier: 

	1.	Name the new identity
“I lead the team that ships outcomes,” not “I’m the senior dev who helps everyone.” 

	2.	Decide on 3 visible behaviors
For example:
	•	I speak first once per key meeting to set direction.
	•	I have one real 1:1 each week focused on growth, not status.
	•	I say “this is my call” when it’s actually my decision. 

	3.	Run a 30-day experiment
Treat it like a product iteration: same identity statement, 
same 3 behaviors, every week for 30 days. 
Then review what changed in how people respond to you. 

You don’t “earn” a leadership identity after the promotion.

You adopt it early, then grow into it. 

And December is really the moment when we need to set ourselves up for next year.

And this relates to something I posted yesterday about Identity Shift. 
When we change our role, the team, the company, the project, our old personality might not work anymore. 

Each role require a set of personality traits. 
For example in a pure engineering role, we are inclined more towards individual tech research and work, with few decision making or client communication activities. 

But in a team leadership, solution architecture or even customer technical support engineering role, we need to take fast individual decisions, or to communicate often with other team members, stakeholders, or clients. 

This require a better self confidence, emotional control, resilience, and being ok when you have to communicate to groups or authority. 

A simple "you need more confidence" might not be enough in all contexts, but a better skills and personality alignment between the role and inner self will work wonders.

After 20+ years in software engineering, one thing became clear: 

overwhelm wasn’t in my calendar, it was in my identity.

One of the most common things tech 
managers tell me in coaching session is: 

“I can handle pressure. What drains me is pretending I’m okay.” 

That’s not a mindset issue or a “time management” 
problem;  it is emotional misalignment. 

Your nervous system stuck in permanent performance 
mode instead of leadership mode. 

When your identity is fragmented, it shows up as:

	•	Tension in your chest before 1:1s or status calls
	•	Emotional spikes when things slip in production
	•	Fear of making the “wrong” decision, so you overthink every Jira ticket
	•	Constant need for validation from your boss or stakeholders 

Why your usual fixes don’t work?

Most high performers try to fix this with:

❌ Time off
❌ More journaling
❌ A new productivity system or app 

Those can help for a week, but they are 
band-aids on an identity wound. 

If you come back from holidays to the same 
inner script: 
“I must hold everything together” 
or 
“I can’t show weakness” , the overwhelm returns in days. 

Here’s a simple “identity stabilizer” you can 
run this December, while calendars are a 
bit lighter and reflection is easier: 

	1.	Name your leadership state for 2025
	 Example: “I lead from calm clarity, not from panic and people-pleasing.” 

	2.	Catch your “leak moments” for one week
	 Notice when you fake “I’m fine,” over-explain, 
or say yes when you mean no. 
Just label them. No judgment. 

	3.	Run a 7-minute reset ritual
	 Step away from the screen, breathe slowly, 
unclench your jaw, and ask: 
“If I trusted myself as a leader right now, what would I do?” 

Then act from that place. 

You don’t need a bigger capacity for chaos.

You need a more aligned identity under pressure. 

If this feels uncomfortably accurate, 
you’re not “too emotional” or “not tough enough”.

Your system is just stuck in performance mode.

We can get a lot of NOs during our life.  
When we're searching for a new job , when we ask for a raise, when we want a promotion or a role switch, when we pitch our company product, when we sell something, when we ask someone out, and so on.

Burnout? Most times, it ain’t burnout at all. 🫨 

It’s more like your identity on a glitchy lag, out of sync with what you really need to be.

A while back, I coached an engineering manager who was sure they were about to crack under pressure.

Drained, feeling invisible, and doubting every call they made. 
Looked like textbook burnout at first glance. That's why I studied psychology at least to know how to identify in others the obvious signs , but I felt that on my own, way before that 😐 . 

But after just twenty minutes, it hit me. 

Their identity? 

It was still stuck playing the tech executant role, while their job was shouting for an executive mindset.

So nope, not burnout. Misalignment. Plain as day.

When your identity’s dragging its feet behind your skills and responsabilities, three things pop up:

	•	Chronic overthinking (yeah, that endless mental rerun)
	•	Emotional reactions that hit like surprise fireworks
	•	Feeling undervalued, no matter how hard you grind

That's not because you don’t believe in yourself, it’s because you’re running last year’s software on today’s hardware.

And December’s a killer for this.  Too much rumination, not enough clarity. 

Folks wait for January to “hit reset.” 
That’s a trap, because January 1st doesn’t magically upgrade your identity.

Real upgrade happens the moment you stop trying to lead with your old version of yourself.

Confidence is not the trophy you win after a project succeeds.  😐 

At least, that’s what I’ve seen coaching plenty of top performers who still 
wrestle with that nagging “impostor” feeling.

Take one client of mine, for example. This guy? 
He ran projects worth millions, with teams that’d follow him into battle. 
Even his boss? Big fan. 

Yet, ask him how he felt speaking up in leadership meetings, 
and he’d say “like a total fraud.” Odd, right?

And that's because it wasn’t about skill or talent. 
Nope. It was his identity lagging way behind his actual capability. 

Like trying to run the latest software on an old, rusty computer that 
just can’t keep up.

When who you think you are doesn’t pack the same punch as what 
you can actually do, things get weird. 
Success feels like luck. 

Your influence? 

Fragile, like it could crack any second. 
And all that pressure feels way too personal.

December? 

Oh man, that’s identity’s sneaky little trap. 

People whisper things like:

“I’ll deal with this after the holidays.”
“Come January, I’ll reboot.”
“Next year’s my reset button.”

And then the calendar flips, January rolls in, and guess what? 

Same old script, same identity, same story, same operational overwhelm. 

So the annual rerun plays on.

But if you want that next-level paycheck in Q1, you’ve gotta upgrade your 
identity before Q1 even hits.

A while ago, I landed a promotion that looked perfect on paper… 
and felt completely wrong inside.

That promotion “should” have felt good.

On the outside, everything clicked:  
- The role matched my skills.  
- My leadership backed me.  
- The team already trusted me.  

But inside, nothing had caught up. 
My brain was still running the old script: 
“You’re just doing your job, don’t make a fuss,” instead of 
“You’re the one leading this room now.” 

That tiny identity lag created big side effects. 

What was really happening?

Day to day, I wasn’t struggling with the work. 
I was struggling with who I believed I was in that work.  

- I overthought every decision, even when I knew the answer.  
- I delayed calls because “someone more senior” should validate them.  
- I quietly avoided visibility, then wondered why my impact felt muted.  

It wasn’t a competence problem. 
It was an identity problem: my title had leveled up, 
but my inner self-image was still one or two versions behind. 

The shift that changed everything:

Once that clicked, everything got simpler, because
skills don’t make you feel senior — identity does. 

When you start thinking, deciding, and communicating 
as the leader you actually are, your behavior, presence, 
and career all begin to match. 

That’s the work I do now with senior professionals, 
managers and executives: recoding the identity so “leadership” 
is your default, not a performance you put on. 

And December became my cheat code. 

While half the org is mentally in holiday mode, it is now used to:  

- Audit where your self-image is still “just doing my job”  
- Upgrade how you think, decide, and show up as a leader
- Design January as an acceleration month, not another 
“new year, same patterns” reset.  

By the time everyone else is writing resolutions, you’re already 
operating from a different identity, and that’s when promotions, 
opportunities, and income growth start compounding.

In tech, budgets, headcount, and promotion 
conversations are often shaped before 
the holidays, while everyone tells themselves:

“I’ll be more intentional next year.” 

By the time January chaos hits: 
new projects, firefighting, hiring rush.
You’re reacting instead of leading. 

Here’s what usually gets lost when 
leaders coast through December:

	•	Income: promotion and raise decisions 
are influenced by work already visible 
before year-end. 
Wait to position yourself, and you 
often delay growth 1–2 cycles. 

	•	Opportunities: key roles and strategic 
projects are scoped and quietly 
matched with names in Q4. 
Roles don’t wait for resolutions. 

	•	Influence: leaders who show up 
prepared in January look “strategic”; 
those who arrive in catch-up mode 
disappear into the noise. 

	•	Time, energy, health: December’s 
relative quiet is perfect for reflection, 
not just Netflix and slack pings. 

If you don’t reset your identity now, 
the same patterns follow you into Q1. 

If you want different results next quarter, 
don’t promise yourself a “new you” on January 1st. 

Use December to do three things: 
clarify how you want to lead, 
choose 1–2 visible behaviors to start now, 
and book the conversations that set up your Q1 opportunities.

The myth of "Having it all together" 😐 

You know, for the longest stretch of my career, I really believed that leaders had to be this "perfect" version of themselves. 
Like, no cracks, no doubts, just constant confidence. 
And if you slipped up or showed any weakness, folks would lose trust. 

That’s what I told myself, anyway.

So what did I do? 👀  Built walls. Thick ones. 
Emotional ones you can’t see but feel. 
Pretended like whatever was shaking inside didn’t exist. 

Thought that putting on that “I got this” face 24/7 was the secret sauce. 
That it’d make me tougher, stronger, unbreakable.

Turns out? Nope. It just made me … distant. Like, yeah, physically there, but nowhere near really present, nor for the team neither for my family or friends.

Funny how life humbles you. Slowly, I started learning the hard but liberating truth: leadership ain’t about playing the perfect part. 
It’s about owning the mess, the uncertainty, and still showing up.

Truth bomb: real leadership kicks off the moment you ditch the mask. 
When you can look someone in the eye and say, “Look, I don’t have all the answers… yet. But I’m figuring it out.”

That’s it. 

That’s the magic moment where trust sparks. When teams knit tighter. 
When you, yeah you reading this story, stretch into something bigger.

I don’t just talk about power. I’m talking authentic power. 
The kind that doesn’t roar from a corner office or bark orders. No. 
It hums quietly, rooted in vulnerability and being fully aligned with who you are.

Because always pretending drains the life outta you. 
But showing up, really showing up? That fuels you from the inside out.

Ever caught yourself freezing in a meeting, knowing the answer,

And then there’s the endless replay of conversations in my head. 
Like, why can’t I just switch that off? 
Hours of “what if” and “should I have said that differently?”

Sometimes, I bounced between feeling like a rockstar and then, bam, 
I was doubting every move, depending on who was around.

though they’re close cousins, it’s that your current identity just 
hasn’t caught up to what you’re capable of yet. 

Like driving a family sedan while your role demands a sleek sports car.
That feeling of potential trapped beneath something unnamed? 
Yeah, we’ve all been there. 

The struggle isn’t about skills or hard work. 
It’s about leveling up who you believe you are.

December tends to blast this stuff into high gear, with reflection 
overload but little clarity. 
Folks hang onto the “new year, new me” myth. 

Spoiler: that stuff doesn’t auto-update your identity on January 1st.

Real change starts when you drop the old story you’ve been telling yourself. 
Stop trying to lead from yesterday’s version of you.

Burned out? Maybe you’re just out of sync.

Back when I started in tech, around 20 years ago, I was that classic “do-it-all” person. 
You know the type: juggling multiple tasks and topics in parallel, sending emails late at night, trying to control every detail because I feared letting go would cause chaos. 
Spoiler: chaos didn’t happen, but my mind sure got overwhelmed.

I used to think being productive meant being stressed and that leadership was about pushing hard all the time. I was stuck in survival mode, even before I knew the term. 

Here’s how I realized I was leading from survival mode (and maybe you are too):
1️⃣ I couldn’t relax after work. The laptop was closed but my brain kept running.
2️⃣ My team’s energy matched my stress. It was like a mirror.
3️⃣ I found myself over-explaining decisions to top management and clients, probably more to convince myself than anyone else.
4️⃣ I mixed up control and clarity, and they’re very different things.
5️⃣ I got a lot done, but peace? That just wasn’t happening.

Sound familiar? 
This constant tiredness disguised as leadership pushed me to find a better way. A conscious way. 
What if leadership was about being in tune with yourself, leading from calm instead of pressure?

Picture leading with presence, clear and steady, not on edge and overwhelmed.

When I shifted how I led, and how I managed my stress, everything changed. The team performance improved, and also my energy improved. We moved from chaos to calm.
