You are going down the wrong niche.

And I made this exact mistake for months.

And I’d like to give credit to Kellen and his input in Clay Bootcamp 🥾 on positioning which changed how I think about niching down.

When I started AutomateDemand, I did what everyone told me:

Pick an industry.
"We serve B2B SaaS companies."

Sounds smart, right?
Wrong.

Here's what actually happened:
Client 1: Series A SaaS, struggling with their first VP Sales hire.
Client 2: Bootstapped SaaS, needs outbound system from scratch.
Client 3: Series B SaaS, expanding into new markets.

Same industry. Completely different problems.

Every project required custom work. 
Every discovery call was starting from scratch. Every solution had to be rebuilt.

I couldn't systematize anything.

I was running an agency that couldn't scale because I was solving different problems for every client.

Then Kallen dropped this insight that hit me hard:
Niche by stage, not by industry.

This is especially crucial for service businesses and agencies.

Because if you're doing custom work for every client, you'll burn out before you scale.

Don't serve "B2B SaaS companies."
Serve "B2B companies hiring their 5th SDR."

Don't serve "tech startups."
Serve "companies expanding into Germany for the first time."

Why does this work?
Because companies at the same stage face identical problems.

Every company hiring their 5th SDR is dealing with:
