The fundamental economic reality of the immediate future appears quite simple: 𝗖𝗼𝗱𝗲 𝗶𝘀 𝗮𝗯𝗼𝘂𝘁 𝘁𝗼 𝗰𝗼𝘀𝘁 𝗻𝗼𝘁𝗵𝗶𝗻𝗴. 𝗞𝗻𝗼𝘄𝗶𝗻𝗴 𝘄𝗵𝗮𝘁 𝘁𝗼 𝗯𝘂𝗶𝗹𝗱 𝗶𝘀 𝗮𝗯𝗼𝘂𝘁 𝘁𝗼 𝗰𝗼𝘀𝘁 𝘆𝗼𝘂 𝗲𝘃𝗲𝗿𝘆𝘁𝗵𝗶𝗻𝗴.

We are currently fixated on the wrong failure modes. When we talk about AI risks, we talk about the "disobedient machine" - like the recent case where an AI coding agent ignored a prompt, deleted a production database during a code freeze, and then fabricated records to cover its tracks. That grabs headlines because it sounds like The Terminator.

But the failure mode that actually matters is quieter and vastly more expensive: 𝗔𝗴𝗲𝗻𝘁𝘀 𝘁𝗵𝗮𝘁 𝗲𝘅𝗲𝗰𝘂𝘁𝗲 𝗯𝗮𝗱 𝘀𝗽𝗲𝗰𝗶𝗳𝗶𝗰𝗮𝘁𝗶𝗼𝗻𝘀 𝗳𝗹𝗮𝘄𝗹𝗲𝘀𝘀𝗹𝘆.

They build exactly what was asked for. The problem is that what was asked for was wrong, vague, or logically inconsistent. 

If your specification is vague, AI will build the wrong thing at unprecedented speed and scale. 

You don't save time. You waste an afternoon and $30 in API calls to build a product that might actively harm your customers because the logic was never clear to begin with.

𝗧𝗵𝗲 𝗱𝗮𝘁𝗮 𝗶𝘀 𝗮𝗹𝗿𝗲𝗮𝗱𝘆 𝗽𝗿𝗼𝘃𝗶𝗻𝗴 𝘁𝗵𝗶𝘀:
➡️ Code Rabbit Analysis: AI-generated code produces 1.7x more logic issues than human code. Note: not syntax errors, not formatting issues - logic issues. The code works, but it does the wrong thing.
➡️ Google DORA Report: A 9% climb in bug rates correlated with a 90% increase in AI adoption. 
➡️ This was accompanied by a 91% increase in code review time. 

The code ships faster, but it is often "more wrong," and catching those errors is becoming the primary time-sink.

This tells you everything about where the bottleneck is moving. 𝗜𝘁 𝗶𝘀 𝘀𝗵𝗶𝗳𝘁𝗶𝗻𝗴 𝗳𝗿𝗼𝗺 𝗽𝗿𝗼𝗱𝘂𝗰𝘁𝗶𝗼𝗻 (𝘄𝗿𝗶𝘁𝗶𝗻𝗴 𝘀𝘆𝗻𝘁𝗮𝘅) 𝘁𝗼 𝗷𝘂𝗱𝗴𝗺𝗲𝗻𝘁 𝗮𝗻𝗱 𝘀𝗽𝗲𝗰𝗶𝗳𝗶𝗰𝗮𝘁𝗶𝗼𝗻.

There is a fear that because the marginal cost of software production is collapsing to zero, jobs will vanish. 

History shows us that when the cost of production collapses, demand goes to infinity.

We are currently underbuilt on software. Regional hospitals run on Microsoft Access. Small manufacturers track inventory in spreadsheets. School districts use tools designed for organizations 10x their size. These workflows were never automated because human engineering time cost $200/hour. When that cost drops to $2 in API calls, the constraint lifts.

TL/DR: The market for software will explode, not contract. However, the type of worker needed to service this demand is changing radically.

The skill that holds its value is not writing code. It is knowing what to build, why to build it, and what a good specification actually looks like.

If you are building that skill right now, you are in a better position than most people realize 👍

Those customizations your team built over the last decade? Your vendor calls it "technical debt". Or is it intellectual property? The business logic that makes you different from every competitor on the same off-the-shelf software.

Both vendors and SIs alike want you to believe your system is a mess.

And it might be, but for completely different reasons. 

I have worked with mid-market distributors and Fortune 500 manufacturers. Different industries, scale, budgets. Same challenges. Their digital systems are heavily customized, and most vendor pitches sound the same:

→ Your system is too complex
→ You need a "clean core"
→ You should "fit to standard best practices"

Translation: "Stop being unique so our software is easier to support."

These vendors pushed extensibility for years. They gave you proprietary programming languages and frameworks. They wanted you to build on their platforms. You did exactly that.

Now they are moving to multi-tenant cloud because supporting your setup does not fit their recurring revenue model. So they rebrand your competitive advantage as "technical debt."

Those "best practices" that are constantly talked about? No international board certifies how your business should run. "Best practices" means "the way we built our software." If every vendor claims them and all work differently, the concept falls apart.

Complexity is not a problem in manufacturing and distribution. Complexity is the product. Your order logic, custom fulfillment, specialized pricing. Competitors cannot replicate that. When you abandon it for standard features, you adopt average practices available to everyone.

The approach that I recommend:

→ Standardize commodity processes. AP, GL, reporting. Nobody wins on accounts payable.
→ Protect your differentiators. Order logic, specialized pricing, unique fulfillment, and marketing communications.
→ Off-the-shelf for the core. Build custom on top for what sets you apart.
→ Clean up what does not serve you. Not every customization is gold. But do not nuke your environment for a "clean core."

Stop letting vendors convince you that your unique processes are a liability. They are often the very reason customers choose you.

P.S. What customization did a vendor try to talk you out of?

Stripe launched Agent Commerce Suite. Cloudflare started serving AI agents as first-class citizens of the web. And on Tuesday, Coinbase, Cloudflare, and OpenAI all shipped major agent infrastructure within hours of each other. No coordination. Just convergence.

My feed seems to have ignored the news or provided a tactical interpretation of these events. But this will change how AI interacts with the web.

Separately, these look like product updates.
Together, they signal 𝗮 𝘀𝗲𝗰𝗼𝗻𝗱 𝘄𝗲𝗯 𝗯𝗲𝗶𝗻𝗴 𝗯𝘂𝗶𝗹𝘁 𝘂𝗻𝗱𝗲𝗿𝗻𝗲𝗮𝘁𝗵 𝘁𝗵𝗲 𝗼𝗻𝗲 𝘄𝗲 𝘂𝘀𝗲 𝗲𝘃𝗲𝗿𝘆 𝗱𝗮𝘆. 

Here is what is happening:

🌐 𝗧𝘄𝗼 𝘄𝗲𝗯𝘀, 𝗿𝘂𝗻𝗻𝗶𝗻𝗴 𝗶𝗻 𝗽𝗮𝗿𝗮𝗹𝗹𝗲𝗹
The web you know is built for humans. Visual layouts. Menus. It assumes someone is at a screen.

The new web is built for AI agents. Structured data. Machine-readable formats. No visual layer needed.

Cloudflare now intercepts agent requests and delivers your site as clean, LLM-readable markdown. They also introduced LLM.txt sitemaps, a roadmap that tells agents exactly how to navigate your site.

Stripe went further. Agent Commerce Suite lets businesses sell directly through AI agents using time-limited payment tokens, no card details exposed, no human in the loop.

What this means for all of us:

🔍 𝗗𝗶𝗴𝗶𝘁𝗮𝗹 𝗺𝗮𝗿𝗸𝗲𝘁𝗲𝗿𝘀
Agents are becoming buyers, not just assistants. Your content and analytics strategy were built assuming a human is at the other end. That assumption is getting challenged.

🛒 𝗲𝗖𝗼𝗺𝗺𝗲𝗿𝗰𝗲 𝘁𝗲𝗮𝗺𝘀
Agents do not browse like humans. Stripe had to retrain their fraud detection from scratch to account for agent traffic. Your platform likely has not.

💻 𝗗𝗶𝗴𝗶𝘁𝗮𝗹 𝗲𝘅𝗽𝗲𝗿𝗶𝗲𝗻𝗰𝗲 𝘁𝗲𝗮𝗺𝘀
If your site is not structured for agent readability, you are invisible to this layer of the web. Clean APIs and structured content are now business-critical.

You do not need to overhaul everything today. But watch how Adobe, Shopify, Salesforce, and Google respond. Their roadmaps will tell you where this is heading.

Clients who adapt early will have an advantage.
Clients who wait will spend time, money, and money catching up.

Your experience is real. Your track record is solid. Your expertise is super-deep. And none of that is enough anymore.

I say that as someone who has spent close to 20 years doing discovery sessions, writing specs, aligning stakeholders, and delivering complex implementations.

A lot of what senior consultants produce, AI generates in minutes. Competitive analyses. Project plans. Stakeholder summaries. Process documentation. Even first drafts of business requirements.

Less experienced teams, armed with the right tools, move faster and charge less. And they are getting better every month.

So where does that leave the rest of us?

❌ AI does not sit in the room.
❌ AI does not read the silence when a stakeholder hedges on a requirement.
❌ AI does not notice when the VP says "yes" but means "I have no idea."

What AI does brilliantly is execute a complete, well-structured specification. Feed it quality input with clear guardrails and defined acceptance criteria. It builds the right thing at a pace no human team matches.

The problem is not the AI.
The problem is who builds the spec.

Project after project, the system gets built, gets launched, and nobody uses it. Or worse, it breaks the business it was supposed to fix.

The root cause almost never lives in the code.
It lives in the requirements.

A specification written without real discovery is just confident guesswork. AI will execute that guesswork flawlessly, at scale, at speed. That is how you automate a failure.

→ Extract what clients need, not what they say they need
→ Translate messy human context into clean, testable specifications
→ Build acceptance criteria before a single line gets written

That skill lives in the room. It lives in knowing which question to ask when the answer you just got does not add up.

The bottleneck has shifted. It is no longer execution. It is clarity of intent, captured with enough precision to be acted on.

That is what protects your clients.
And it is what protects your relevance.
