I am not suitable for you if you are from 0 to 1. You do not need operational excellence at this stage. I will help you, of course, but you do not need to pay me. This is what I told the founders. 

I do not charge early- or seed-stage founders, for consultancies or mentorship, because they do not really need operational excellence. Everyone loves the "up and to the right" chart: highest growth and highest profitability. But what nobody tells you is that the skills required to start the SaaS business are entirely different from the skills required to sustain it or grow it.

So, I thought about it. I need to write an article about this. I broke down the operational reality of SaaS from Pre-Seed to Public:
Seed Stage
Series A/B/C/D
Public

If you are at the Seed stage, you probably don't need complex Operational Excellence yet. You don't need a compliance audit; you need to make sure you are building something people actually want.

That is why my initial consultations for Seed-stage founders are free.

At this stage, you don't need a "process architect." You need a thinking partner. You need someone to challenge your assumptions and ensure you are moving toward the right market before you worry about operational scaling.

Let’s get your Product-Market Fit right first. The heavy lifting of Operations can wait until you’re ready to scale.

صديقي العزيز كما كان الوعد دائما، مش هنقعد نعمل محتويات AI رغي كتير و شغل قليل. فده يا صديقي 4 حاجات تخلي بالك منها لو بتدور على SaaS Product Market Fit. 

1️⃣ قبل ما تصرف دولار واحد ماركتنج، بص على الجردل بتاعك مخروم ولا لأ؟ الـ Product-Market Fit مش معناه "كام واحد عمل Sign up جديد"، معناه "الناس مكملة معاك ولا بتمشي" (Retention Curve). لو المنحنى ده مش بيثبت في خط مستقيم بعد فترة، يبقى ملوش أي لازمة إننا نكبر. لازم نصلح المنتج الأول وبعدين نشوف موضوع النمو.

2️⃣ في الأول اعمل حاجات متتكررش ومينفعش تفضل تعملها (Do Things That Don't Scale). في بدايات Airbnb، المؤسسين ركبوا طيارة وسافروا نيويورك عشان يصوروا الشقق بنفسهم! أنا عارف كـ COO إن الكلام ده يبان كابوس، بس في المرحلة الأولى، الشغل اليدوي ده هو الطريقة الوحيدة عشان تفهم دماغ العميل وتعمل منتج صح. السيستم والـ Automation بييجوا بعدين، مش دلوقتي.

3️⃣ ركز يا بطل في قناة واحدة. الشركات اللي بقت "يونيكورن" مابقتش كده عشان كانت موجودة في كل حتة في نفس الوقت.
- موقع TripAdvisor قام على الـ SEO.
- شركة Airbnb قامت على الـ Referrals.
ركز مجهود الـ Operations بتاعك على قناة أو اتنين بالكتير يكونوا شغالين ومسمعين، بدل ما تحرق ميزانية ومجهود في كل الاتجاهات. وماتدفعش مليم في إعلانات (Paid Ads) إلا لو واثق إن قيمة العميل (LTV) مغطية تكلفة الاستحواذ عليه (CAC) ومكسباك.

4️⃣ الأرقام بتكسب "الإحساس" (Data > Instincts) في مرحلة الـ Scale، "إحساسك" لوحده مش كفاية. تعاطفك لوحده مش كفايه 😅 كل شركة فيها كده رقم هو اهم حاجه هو اللي بتحكم منه.

هاعملكم Quiz 😁 لو معاك اخر 10,000$ دولار وانت بتعمل Scale لسه - هل تصرفهم فيه؟ 

1- قناة اللي تجيب منها عملاء جداد (Growth Channel)؟
2- عمليات تنظم بيها السرعه جوا الشركة؟ 
3- فهم العملاء وتوفير اكبر قيمة؟

هو احنا المفروض نساوي بين الناس في الشغل؟ ولا نعدل بينهم؟ هتقولي يا ابو حميد ما هو ال 2 نفس الحاجه هاقولك لأ! 

في مرحلة من المراحل في الكريير، كنت مسؤول عن فرق فيها أكتر من 50 شخص. لما يكون معاك العدد ده، أكبر تحدي بيقابلك مش بس إن الشغل يخلص، لكن إنك تضمن إن الناس دي شايلة "شيلات" مناسبة ليها عشان المكنة متقفش.

وقتها كان قدامي اختيارين: المساواة (Equality): إني أوزع التاسكات بالمسطرة. يعني لو عندنا 100 تاسك و10 موظفين، كل واحد يشيل 10 تاسكات، بغض النظر عن أي حاجة تانية. ده حل مريح للمدير، بس كارثي للفريق.

العدل (Fairness): وده اللي قررت أطبقه. إن التوزيع يتم بناء على "القدرة" و"الخبرة" و"الظروف". لأن ببساطة الناس مش روبوتات، والناس مش زي بعضها.

ليه، من وجهة نظري على الاقل، العدل (Fairness) في توزيع الشغل أهم مليون مرة من المساواة؟

1- القدرات مختلفة (Skills & Capacity): مينفعش أدي الـ Senior نفس نوع وكم الشغل اللي بديه للـ Junior. السينيور ممكن يخلص تاسك معقدة في ساعة، الجونيور ياخد فيها يوم. العدل هنا إن السينيور ياخد الحاجة اللي فيها تحدي وقيمة، والجونيور ياخد الحاجة اللي تعلمه وتناسب سرعته.

2- منع الاحتراق (Burnout Prevention): لو ساويت بين "السريع" و"الأبطأ"، السريع هيحس إن بيتعاقب لإنه بيخلص شغله بدري فبياخد شغل زيادة، والبطيء هيحس إنه مضغوط طول الوقت ومش لاحق ياخد نفسه. العدل بيخلي كل واحد يجري بالسرعة المناسبة ليه من غير ما الماتور يتحرق.

3- الناس ظروفها مش واحدة: في أيام حد بيكون بيمر بظرف شخصي، أو طاقته مش في أحسن حالاتها. العدل إنك كمدير تراعي ده وتشيل عنه الحمل شوية النهاردة، لأنك عارف إنه هيشيل عن زميله بكرة. دي الروح اللي بتبني الفريق.

4- الجودة قبل العدد: الهدف في الآخر إننا نطلع شغل نضيف، مش إننا نملى شيت إكسيل ونقول وزعنا بالتساوي. لما تدي الترس المناسب في المكان المناسب، العجلة بتدور أسرع وأحسن.

الخلاصة يا صديقي إدارة الناس كـ أرقام هتخسرك، لكن لو بصيتلهم كبني آدمين بقدرات مختلفة ووزعت الحمل بإنصاف، هتكسب إنتاجية، وراحة بال، وفريق بيخاف على بعضه.

إنتوا كمديرين بتطبقوا ده إزاي؟ ولو إنت موظف.. بتفضل المساواة ولا العدل؟

ده شيت عملته ليك كمدير تقدر تحمله وتحط اسامي الناس عندك وتقيمهم وتشوف مين ممكن يكون مناسب للمشروع اكتر من غيره.
