I met a founder last year. $4M ARR. Growing.

I asked why.

“I just want to make sure it’s done right.”

2) You're overbuilding because you don’t trust your market.

I asked a technical founder why he was still shipping edge-case features.

His answer?

“Because if we don’t, someone else will.”

The product had 50 features.

I’ve built multiple companies.

I’ve done 12-hour days.

I’ve worn every hat.

And the thing that nearly broke me wasn’t the hours…

It was the weight of always being the one holding everything up.

Most founders don’t burn out from working hard.

They burn out because the business depends on them for everything.

That’s not hustle. That’s a trap.

Here’s what actually fixed it for me:

1) I replaced myself in layers
Not all at once. Not overnight.
First support. Then marketing. Then product.
Eventually, I stepped away from the CEO role.
The test was simple:
“If I disappeared for 30 days… would the company grow or stall?”
Until the answer was “grow,” I wasn’t done.

2) I stopped confusing effort with impact
Some tasks feel productive.
They aren’t.
– Back-to-back meetings
– Low-stakes approvals
– Giving feedback on everything
– Micro-managing “just to be sure”
All of that looks like leadership.
None of it scales.
Now I only focus on what moves the needle:
Leverage, vision, capital, and people.

3) I built systems that protect my energy, not just my calendar
You can block your time and still feel drained.
The real unlock was removing things that cost me energy.
Even if they looked important on paper.
– I don’t go to most meetings
– I don’t review every project
– I don’t fight fires that someone else can put out

Here are 7 brutal patterns I’ve seen across every high performer we’ve hired 👇 

1) They ask scary, specific questions before they join.

Every high performer I’ve hired asked things like:
- “What does success look like in the first 90 days?”
- “Why did the last person leave?”
- “What will I own end-to-end?”

If a candidate just says "I'm excited about the opportunity," I already know they’re not ready.

2) They move before they feel ready.

I hired someone who launched a massive product update in week 2.

It wasn’t perfect, but it shipped and generated money.

High performers don’t wait to be trained.

They act, then adjust.

3) They are uncomfortable with being average.

They track their own performance before I ever ask.

They’re self-aware, and they’re harder on themselves than I ever need to be.

Mediocre talent waits for feedback.

Top talent craves it because they actually want to get better.

4) They write and think clearly.

Every one of my top hires had this in common:

They can distill complexity into 3 bullet points or a 1-minute Loom.

If someone can’t explain their priorities in under 60 seconds they don’t have any.

5) They manage up, not sideways.

They proactively keep leadership informed.

They escalate when it matters.

They don’t wait to be “checked in on.”

These are the people you trust with entire business units.

6) They set boundaries early and keep them.

You think this is a red flag? It’s the opposite.

The best people are crystal clear about their time, expectations, and headspace.

They know how to protect their energy so they can perform.

Burnout happens to people who say yes to everything.

High performers say yes to what matters.


7) They make work feel lighter, even when it’s heavy.

Every great teammate I’ve kept has one thing in common:

I enjoy working with them.

That doesn’t mean they’re always easy.

It means they make hard things better with clarity, with energy, with presence.

Here’s the real takeaway:

You can’t build a high-performing company with average energy, average clarity, and average standards.

Every great hire I’ve made raised the bar for the whole company.

Every mediocre one lowered it even when they “hit their KPIs.”

You don’t scale with headcount.

You scale with standards.

Test deeply.

Filter fast.

And when you find someone great get out of their way.

The hardest part of becoming a real CEO isn’t the pressure, the responsibility, or the scale.

It’s the fact that your growth will make people resent you.

Not because you’ve changed.

But because you stopped playing the role, they remember.

In the early days of lemlist, I was just “the guy who writes cold emails.”

Then “the founder.”

Then “the CEO.”

Now I’m the guy who owns multiple companies, invests in others, and doesn’t show up to most meetings.

And some people don’t like that.

They liked who I was.

They liked when I was available, familiar, predictable.

Not when I changed pace, changed direction, or changed standards.

But here’s the truth:

You can’t grow and stay likable to everyone who knew you before.

Here’s what I’ve learned:

1) You owe nothing to your past identity
That version of you helped you get here.
But holding onto it will keep you stuck here.

2) People will project their own limits onto your evolution
“Who does he think he is?”
“He’s changed.”
“I liked it better when…”
Of course they did.
You growing reminds them they’re not.

3) Clarity scares people who rely on your uncertainty
The moment you raise your standards, some people feel exposed.
Not because you're wrong, but because you're suddenly serious.

4) Most “feedback” is actually resistance
Not every opinion deserves your energy.
If someone hasn’t built what you’re building, they don’t get a vote.

5) You either evolve… or you become a prisoner of your own image

If you stay stuck just to make other people comfortable,
you’re not leading. You’re performing.

You don’t owe consistency to your past.

You owe alignment to your future.

Remember, you’re not here to be understood.

9 pieces of non-obvious advice after a decade of entrepreneurship 👇

1) Hiring “experienced” people too early will kill your company.

They know how to operate at scale — not how to build.

They’ll ask for playbooks you haven’t written yet.

You need builders, not corporate survivors.

Alignment ≠ consensus.

2. “What part of this business feels heavy and why?”
→ Weight is a signal. It points to misalignment, broken processes, or the wrong people.

3. “Which part of our work would competitors never be willing to do?”
→ That’s your real moat. Build around it.

4. “If we 10x’d pricing today, what would need to be true?”
→ Reveals value gaps, customer perception, and product limits.

5. “What are we doing just because it worked last year?”
→ Most founders confuse patterns with principles.
→ Outdated strategies are silent killers.

6. “What am I avoiding right now?”
→ The decision you’ve postponed is probably the one that moves everything forward.

7. “Who are we still working with out of comfort and not alignment?”
→ This applies to customers, teammates, partners.
→ Comfort is expensive.

8. “What are we measuring that doesn’t actually matter?”
→ Your dashboard might look impressive.
→ But only a few metrics drive real momentum.

9. “What would a leaner version of this look like?”
→ Constraints create clarity.
→ Even at scale, simplicity wins.

10. “If someone else bought this company tomorrow, what’s the first thing they’d do?”
→ Often, they’d kill your favorite project.
→ Or double down where you’ve been playing it safe.

Founders don’t scale by getting smarter.

They scale by seeing clearer.

And better questions make that possible.

Ask yourself.

Then act on what you find.

Everyone’s running tactics.

No one’s building a system.

Here’s how I fix it, and how we build our strategy:

1. Vision = What future are we creating?

Example: At lemlist, it wasn’t “be a better sales automation tool.”

It was “help 1 million sales teams grow their business without being spammy.”

It gave meaning to every feature, every campaign, every hire.

If your team can’t repeat your vision without the slide deck, it’s not clear.

2. Mission = Who do we serve and why does it matter?

Example: lemlist serves sales teams, not “everyone doing outreach.”

That one decision changed how we built product, wrote copy, and qualified 
feedback.

If your mission tries to include everyone, it won’t move anyone.

3. Values = How do we behave under pressure?

Example: One of our values is: “No hiding.”

We expect radical ownership. If something breaks, you speak up. You fix it. You 
move.

Values aren’t for marketing. They’re filters for decision-making.

4. Strategic Priorities = What moves the needle next?

Example: At one point in lemlist, we stopped everything and focused only on expansion revenue.

Why? Because our pricing wasn’t aligned with usage.

One clear priority. Everyone focused. Growth followed.

You don’t need 10 priorities. You need 1 that changes everything.

5. Long-Term Targets = What does “winning” look like?

Example: “$60M in ARR by end of 2026 with 70% margins and no funding.”

Not “grow.” Not “scale.” Specific. Measurable. 

Uncomfortable enough to focus everyone.

If your goals don’t scare you a little, they won’t guide anyone.

6. Initiatives = What programs actually get us there?

Example: We launched the “churn reduction project” bundling high-retention features, helping with full outbound setup, and dedicated workshops into a single upsellable layer.

Not an idea. Not a slide. A real, owned initiative tied to a clear metric.


7. Strategy = What’s our approach based on who we are?


Example: We’re customers of our own product.

Our sales team runs on Lemlist.

We don’t need theory, we use it, we break it, we improve it.

Strategy isn’t just go-to-market.

It’s go-to-proof.

8. Tactics = What are we doing this week?

Example: Launch v3 of onboarding. Ship 2 YouTube videos. Test pricing page copy.

Tactics are only useful if they tie directly to the strategy above them.

Most teams start here, which is why they spin.

9. Action Plan = Who owns what, by when?

Example: Not “Marketing to review.”

Instead: “Domitille owns pricing test rollout by Thursday, 5pm.”

No owner = no outcome.

No deadline = no urgency.

Let's normalize the fact that scaling your company is different from hiring as many people as you can...

I know that flexing about the number of employees feels good (I've done it in the past) but it's different from scaling.

Let's start talking about revenue per employee or profit per employee so we will see who is actually scaling.

At the start of lemlist, I thought we had a strategy.

We had a bold goal.

We had a roadmap.

We had “product-led growth” written in big letters.

But the truth is… it wasn’t strategy.

It was momentum.

And momentum alone isn’t enough when you start scaling.

You hit friction: team misalignment, pricing confusion, unclear priorities.

That’s when I realized something:

Most companies don’t fail from bad execution.

They fail from disjointed strategy.

Not because the ideas are bad.

But because the pieces don’t connect.

Here’s the hard truth I’ve learned across 4 multi-million dollar businesses:

Strategy isn’t a statement. It’s a system.

And like any system, it’s only as strong as its weakest link.

So I started thinking of strategy like a chain.

Every link needs to hold under pressure.

I call it the C.L.E.A.R. Chain:

C — Clarity
What game are you playing?
And what will you not do?
At lemlist, clarity came when we stopped trying to serve everyone…
And focused entirely on sales teams.
That choice changed everything.

L - Leverage
What is your edge? Your compounding advantage?
TweetHunter and Taplio had leverage in distribution.
That’s why we acquired them.
Product + audience = compounding growth.
No leverage? You’re just renting attention.

E - Economics
What’s your path to profit per user?
Early at lemlist, we realized our users were getting much better results vs when using competitors.
But our pricing didn’t reflect that.
Once we restructured pricing around value delivered,
Our revenue per user jumped, churn dropped, and profit followed.

A - Alignment
Are your team, roadmap, and resources moving in the same direction?
This is where most strategies quietly fail.
You say “long-term,” but reward short-term.
You say “focus,” but launch 3 products at once.
At one point, I was the bottleneck, until I stepped back and let the team own the direction. That changed everything.

R - Rhythm
Do you have a cadence to make strategic decisions real?
Goals without deadlines are just dreams.
We moved from quarterly goals → to weekly action → to daily wins.
That’s how we built momentum without chaos.

If even one of these is weak, the chain breaks.
You’ll feel it in:
– The wrong hires
– Flat growth
– Burned-out teams
– Confused customers

But when the whole thing holds together?
Your strategy stops being a deck.
It becomes a machine.

Don’t add more goals.

Fix the chain.
