The first 30 days with a new brand

After years of working with DTC brands, I've noticed something.

Every founder falls into one of 3 types.

Most agencies use the same creative process for everyone, and then they wonder why the relationship feels off after 3 months.

Here's the reality: different founders need completely different approaches.

1)The product genius - We take their deep product knowledge and turn it into psychology that meets customers where they actually are.

2)The marketing native - We build hypothesis-driven systems with the same data rigor they apply to everything else.

3)The brand builder - We honor their vision, but show them where we can flex to bring more customers in.

Which type are you?

A client asked me: "Can you recreate this ad that's working for [competitor]?”

I said “No”.

Everyone's copying "winning ads" from ad libraries and case studies.

Here’s what actually happens:
→ You saw 1 ad that scaled to €50K in spend.
→ You copy the hook, the format, the benefits.
→ You launch it.
→ It gets 0.3 ROAS.

Why?

You copied the output and did not understand the input:
→ That ad is iteration #5; they spent weeks testing hooks, angles, and formats before landing on that one.

When I look at ads in the library, I’m looking for patterns:
1) What problems are they solving?
2) What angles are they testing?
3) How are they positioning the product?
4) What have they probably tested before this?

Then I take those insights and build something original for the brand I'm working with.

The reality is: most of your tests will fail.

Your job isn't to find their winner.

You need to build a system that helps you find yours.

Things we forget are NORMAL in creative strategy for Meta ads:

- The algorithm won't stop changing

→ Founder-led brand Still, I think their Meta and TikTok strategy is leaving money on the table.

As I was looking through their content, I kept noticing the same thing: they're speaking to everyone the same way.

→ A makeup beginner sees the same message as someone who's been doing their makeup for 20 years.

In my experience, I've learned you need to segment by experience level, not just age or skin tone. The journey matters as much as the demographic.

Hook rate and ROAS won't tell you why your campaigns stopped scaling.

I see a lot of people asking how to read metrics and adapt them to creative strategy. But here's the problem: most people are tracking surface-level metrics.

What most people miss are the correlations between metrics that actually tell you what's happening in your account.

When I'm writing concepts or reviewing creative performance, I'm looking at these correlations first.

They tell me:
- Is the creative the problem or the funnel?
- Should we refresh the hook or test a new angle?
- Can we scale this or do we need more formats first?

Most brands look at one metric at a time and make decisions in a vacuum.

The ones that scale consistently are watching how metrics move together.

Metrics Formulas

I just analyzed Hill's Pet Nutrition ads: big budget, high production, but I still have some things to add.
→ 433 ads live in the last 30 days
→ 280 new creatives

Hill's Pet Nutrition is a massive, well-established brand with serious resources.

Still, their creative strategy for Meta and TikTok is treating social ads like TV commercials.

On social media, you are closer to people. Pet owners would respond better to real stories, relatable problems, and proof that actually resonates.

I see brand accounts every week where they run 15 different ads, but Meta sees only 4.

This is what's killing performance for most DTC brands right now.

In 2026, Andromeda groups visually and psychologically similar ads together and limits their reach.

So when you make 15 ads that all say some version of "our product works better," Meta doesn't reward you for volume.

That's why creative fatigue fasts even when you're producing a lot.

Low hook rate doesn’t mean bad ad and here’s the proof

This ad had a 18% hook rate and 4% hold rate, but drove €128K in revenue

A lot of strategists think that if an ad doesn't grab 40%+ of people in the first 3 seconds, it's a failure.

You can have a high hook rate, the ad stops a lot of people, and still not have enough purchases. So if the viewers aren’t also buyers, it doesn’t matter.

Low hook rate can mean you're filtering OUT the wrong people and only engaging the right ones.

This ad is the perfect example:

- Hook rate: 18.59%
- Hold rate: 4.44%

But here's what actually happened:

- Purchases: 2,000+
- Spend: €49.75K
- Revenue: €128K
- ROAS: 2.58
- CTR: 1.00%

Even though the CTR is only 1%, the people who clicked also bought.

Focus on whether your ad is reaching the right people and whether those people are converting. Sometimes the best performing ads don't need to hook everyone.

They just need to hook the right ones.

What metrics do you prioritize when evaluating creative performance?

Most founders are the reason their brand is stuck at €150K/month.

If you're a founder running an e-commerce brand doing €150K/month, you're probably still the one:

- Checking all the scripts
- Reviewing if creators are the right fit
- Approving if videos match your quality standards

I get it. Ads are critical. You care about the output. But here's the problem: You have 20,000 other things to do. Your job is to grow the business. And if everything requires your approval, you're the bottleneck.

So you need a team that can grow your brand without you being involved 24/7.

That means hiring:

- A creative strategist
- An editor
- A designer

Here's how we did it:

1. We build scorecards for every ad type we create. Each scorecard defines what "good" looks like for that format.
2. We have one weekly meeting where the creative strategist, editors, and I review what's been made. We check: does this hit the scorecard? If not, how do we improve?
3. The team learns to apply the scorecard themselves, so they're self-correcting before the content even reaches me.
