What happens when you give leaders permission to be fully authentic?

38 leadership themes emerge in three hours.

Friday at Root Inc. headquarters was one of those days that reminds me why I'm so grateful to do this work.

Three "Leading With Intention" workshops with leaders who showed up with the kind of openness and authenticity that creates real transformation.

What Root's team brought to the room was special:

The energy was contagious. The vulnerability was genuine. We started by exploring what leadership means to them. Real conversation, real insights. 

And these leaders leaned all the way in.

One leader said they'd been waiting for permission to lead this way. Another realized their biggest strength was also creating their biggest blind spot. 

Servant leadership kept surfacing, not as theory, but as lived practice.

Then we went layers deep.

Last week, Michelle called me out.

I was prepping for my next cohort, spiraling, trying to make everything perfect.

She looked at me and said: “Jon, you’re the one who always says be helpful, not good.”

Ouch. 

She was right.

Here’s what I’ve learned the hard way:

The moment you shift from “How do I look?” to “How do I serve them?” everything changes.

Championship teams prepare relentlessly in the unseen hours so they can show up fully present and serve the team when it matters most.

Not so they can think about their stats during the game.

I was talking with an executive recently. Big talk coming up. Working with his PR team. 

I could hear the tension in his voice.

So I shared how I think about it before I speak:

It’s not about saying everything perfectly.

It’s: How do I just serve?

That simple reframe. From “get it right” to “serve them well.”

This same shift 10x’d my business in the second half of my sales career. 

Not because I got smarter. 

Because I got more curious about serving clients than proving myself to them.

So here’s what I want you to consider:
Before your next presentation or tough conversation, ask yourself:

“How do I serve them?”

Not “How do I look?”

It’s a small reframe. But it’s the ultimate reframe.

The anxiety drops. The presence increases. The trust builds. The impact deepens.

Try it this week and tell me what happens.

I was a bad teammate for years.

And I had no idea.

At Bowling Green, I thought I was doing everything right. 

Working hard. Pushing myself. Trying to be the best.

But I was so focused on my own performance, my own stats, my own success that I completely missed what was happening around me.

I lacked awareness. 

And it cost me.

Same thing happened early in my business career. 

I’d walk into client meetings thinking about my quota, my numbers, my presentation. 

I thought that’s what elite performance looked like.

I failed. A lot.

Then something shifted.

I started doing the work. 

Coaching. Therapy. Reading. 

Actually looking at myself honestly instead of just trying harder.

And here’s what I learned:

Awareness is always the first step.

You can’t serve others well if you don’t understand yourself first.

Once I understood my interference better…the patterns, the blind spots, the ways I was getting in my own way, I could actually close the gap.

Then everything changed.

I wasn’t just unleashed to perform better. I was unleashed to serve bigger.

My team. My clients. My family. The leaders I coach now.

Here’s the thing most people miss:

Building yourself isn’t selfish. It’s the foundation for serving others.

Head connection is important. But heart connection builds transformational teams.

And you can’t have real heart connection without self-awareness first.

This week I’m working with an emerging leadership team on building heart-connected teams. 

And this is where it starts.

Not with fancy team-building exercises.

But with leaders who know themselves well enough to truly see others.

What’s one area where lack of awareness is holding you back from serving your team better?

Three years ago, I did the thing that had been gnawing at me for 30 years.

I published With Intention. 

The difference between the leaders who breakthrough and those who plateau isn't talent. It's not even opportunity.

It's the courage to step into the uncomfortable space between where you are and where you're called to be.

In middle school, I picked up a book called The Edge by Howard Ferguson, a wrestling coach at St. Ed's in Cleveland. It was a collection of stories and quotes from the sports world. Simple stuff. 

But it lit something in me. 

I knew I'd write a book someday. Then 30+ years passed. Every year, the desire grew stronger. 

Every year, I had another excuse. 

Not ready. Not qualified. Not the right time.

I realized playing small wasn't protecting me, it was robbing the world of the gift I was meant to give.

You have that gift too. I believe everyone is uniquely and wonderfully made. Your potential isn't just for you, it's your gift back to the world.

My friend Shep always says: "The best day to plant a tree was 20 years ago. The second best day is today."

So, here's my question for you: What's the thing that's been gnawing at you?

The book you need to write. 
The business you need to start. 
The relationship you need to repair. 

That deep soul-level calling you keep pushing aside.

Since publishing With Intention, God has opened doors I couldn't have imagined. New relationships. A new career path. 

Impact that ripples far beyond what I could create alone.

But none of it happened until I stepped into the unknown. Courage isn't the absence of fear; it's moving with intention into it. The world won't just open up to you when you're finally "ready." 

It opens up the moment you take that first intentional step.

Don't wait another year. Don't wait another day. You weren't meant to play small.

The Lockbox Test: What I Learned 
From 24 Hours Without My Phone

Here’s something embarrassing: I need a physical lockbox to disconnect from my phone.

Last weekend, I tested something. A real sabbath. Friday sundown to Saturday sundown. 

Phone locked away. 

No email. No “quick checks.” Why? 

My wife Michelle called me out: “Are you trusting God in this process or yourself?”

That hit hard. Because I’d been burning the midnight oil building Giganti Group. Ideas all the time. 

Always more work than hours in the day. 

White-knuckling everything. Here’s what I did:

	•	Friday night: Locked phone away, told family I was putting work away
	•	Saturday: One walk with no agenda. One fiction book. One fully present meal. One conversation where I actually listened.
	•	Saturday night: Reflected on what changed

The result? 

I broke my 69-week newsletter publishing streak. I’d written it Friday but forgot to hit publish.  Didn’t notice until Sunday night when I finally sent it out.

And honestly? 

That might be the best proof that this whole rest thing actually works.
Here’s what I learned: There’s a difference between productive and busy. 

One creates impact, the other creates exhaustion.

If a full day feels impossible, start here: Put your phone in a drawer tonight. 

Set a timer for 2 hours. Be with one person fully.

Just 2 hours. See what happens.

Most leaders face a false choice:

“Do I focus on developing myself or serving my team?” 

They feel guilty either way. Spend time on coaching, reading, therapy, personal development? 

You feel selfish.

Pour everything into your team without working on yourself? You burn out and have nothing left to give.

Here’s the truth:

It’s not either/or. It’s both/and.

You have to build yourself so you can serve others better.

That’s the model I work from. And it’s changed everything.

BUILD SELF:

➡️ Coaching that helps you see your blind spots

➡️ Therapy that addresses your interference patterns

➡️ Reading that expands your thinking

➡️ Doing the actual work to close the gap between who you are and who you want to be

SERVE OTHERS:

➡️ Your team gets a leader who’s self-aware enough to truly see them

➡️ Your clients get someone who’s curious about them instead of proving themselves

➡️ Your family gets the best version of you, not the burned-out version

➡️ Your organization gets authentic, vulnerable leadership that frees people up

The connection?

When you understand yourself deeper, it actually frees you up to understand and serve others better.

Head connection is important—we need strategy, process, execution.

Heart connection builds transformational teams.

You can’t create heart connection when you’re running from your own struggles or blind to your own patterns.

So here’s what I want you to consider:

What’s one area of interference you need to work on so you can show up better for your team?

Maybe it’s the way you handle conflict. 

Or your need to be right. Or your fear of looking weak.

Name it. Work on it. 

Not because you’re broken, but because the people you’re called to serve deserve the best version of you.

That’s not selfish. That’s leadership.

87 feet.

That’s your entire life stretched out on a tape measure.

Walk to where you are right now.

Look behind you. 
Look ahead.

There’s a lot behind. 
Maybe not as much in front.

One of the leaders in Cohort 2 of my With Intention Leadership program shared this exercise last week. 

He’s got 42 years at the same company.

‘I’m in the fourth quarter of my career, but I’m also in the fourth quarter of my life. It’s sobering.’

The room got quiet.

Because here’s the problem most leaders face: We spend 40 years building an identity around our title, our brand, our company.

Then one day, we transition out. 

And we realize we don’t know who we are without it.

But here’s what happened next in that room and this is the power of collective wisdom:

Another leader said: ‘Your identity isn’t your brand. Your identity isn’t your title. Your identity is YOU. That company just got the benefit of that for 40 years.’

Everything shifted.

This is what happens when high performers stop performing and start connecting. 

When systematic authenticity creates space for the truth nobody’s saying.

Your identity crisis may be coming. 

The only question is: Will you have the community and clarity to navigate it with intention?

Ever found yourself reacting before you even realize what’s happening?

That’s the stimulus at work. 

The email, the tone, the missed goal.

What comes next is everything.

That’s why I teach the STAR Model —
Stimulus → Thoughts/Feelings → Actions → Results

Most people live life forward through that sequence. 

They wait to feel before they move.

But great leaders learn to reverse it:

Action first. Emotion follows.

That’s where growth happens. 

In the space between stimulus and response.

Pause. Notice. Act with intention.

That’s where leadership begins.

Imagine your 80th birthday celebration.

Your kids are there. 
Your team. 
People you mentored.

One by one, they’re standing up sharing what you meant to them.

What are they saying?

Most leaders I talk to have never imagined this room. 

They’re crushing their quarterly targets. Hitting every number. Checking all the boxes.

But ask them about their legacy? 

What people will say about them when they’re not in the room?

Crickets.

Last week in Cohort 2, after watching a leader with 42 years at one company wrestle with his fourth quarter fears, I realized something: 

We need to start at the end.

So here’s what I want you to try:
Close your eyes. See that 80th birthday celebration clearly.

People are standing up, one by one, sharing stories about you. 

About the impact you had on their lives.

What are they saying?

Are they talking about your quarterly results? 
Or your character?

Your calendar? 
Or your presence?

Your titles? 
Or the transformation you created?

Now here’s the beautiful part: Once you can see that room clearly, you can start building toward it. Starting today.

Many years ago, Franklin Covey showed me a video of exactly this moment. 

It wrecked me. Because I realized I was building a career, but was I building a legacy?

Look, you’re already crushing it. 
You’re already a high performer.

But imagine what happens when you align all that talent, all that drive, all that execution toward a vision that actually matters.

Championship teams don’t just train for the next game, they have a vision for the trophy. 

The culture. 

The legacy that outlasts any single season.

Your leadership works the same way.

You can build what you can see. But first, you have to see it.

So block 15 minutes this week. 

Imagine that 80th birthday room. 

Those people. 
Those stories.

Then ask yourself: What needs to change today to make that vision reality?

The whole is greater than the sum of its parts. 

Start by seeing the whole.

You’re not stuck.

You’re just standing still.

Look, I still have doubts. 

Questions about the path. 

Moments of uncertainty about what’s next.

But here’s what I’ve learned: Doubt doesn’t stop me anymore. 

Because I’ve gotten pretty good at moving through it.

Faith over fear. 

Every single time.

My faith has taught me this: Doubt isn’t the opposite of faith. 

Stopping is.

Movement in the face of uncertainty? 

That’s faith in action.

And you can do the same thing.

Right now, not later. 

Not tomorrow, right now. 

I want you to do something:

Ask yourself one question:

If I had faith over fear in this moment, what would my next step be?

Not the whole journey. 

Just the next step.

Got it?

Now take it. 

Today.

Because here’s the truth: You don’t need to see the whole path to start moving.

You’re not stuck. 

You’re one step away from momentum.

And momentum? 

That changes everything.

I still navigate doubts. 

But I don’t let them stop me.

Neither should you.

Faith over fear. 

One step. 

Today.

Let’s go!
