If you hire a media buyer who doesn't understand metrics like:

- Engagement Rate

Then end the interview immediately because these aren't advanced concepts.

RED FLAG #2: THE "WEDDING CRASHERS" DISASTER 

We gave an employee the opportunity to attend a conference to develop their skill set better. Instead, they dropped the ball, didn't proactively engage, and let their work suffer because of it.

Fired him at the beginning of this year.

RED FLAG #3: HARD TO JUDGE PERSONALITY OVER ZOOM 

A ton of people work now, so it's nearly impossible to gauge culture fit virtually. If they seem off during video calls, trust your gut.

RED FLAG #4: THEY CAN'T CALCULATE BASIC FORMULAS
 
Ask them to walk through how they calculate ROAS or conversion rates, and if they stumble, they're not ready for the role.

I don't call losing $100K+ on business mistakes "failures.".

They're learning experiences.

But there were 3 most expensive "lessons" from my journey that I’ll (and my wallet) never forget:

Lesson #1: Undervaluing Myself Was My Worst Mistake

I gave sweetheart deals, thinking it would build relationships. $1,500/month retainers where I made $100 profit, if I was lucky lol. 

That's not generosity, that's financial suicide because the most expensive failure isn't spending money, it's not making any.

Lesson #2: Entrepreneurs Perform Best When Their Ass Is On Fire 

When you spend $10K on something and NEED it to work, that pressure creates results.

“Don't expect to spend $20 on something and have it change your world. It's not going to 10X your results because you're not willing to put in 10X the effort.” - Grant Cardone

Lesson #3: Risk-Averse Spending Beats Big Swings

Coming from project management, I understood budgeting resources.

While others blew money on consultants and shiny objects, I stayed disciplined. 

The real money gets lost in underpricing, not overspending.

I see too many brands treating email like it's 2022.

They set their automations, abandoned carts, and welcome series, and then don't touch them again for three years.

These are the 5 biggest mistakes I keep seeing:

1️⃣DON'T USE ENOUGH SMS

👉Your SMS strategy should follow your email strategy as much as possible. 

Brands send one SMS a month when they should be hitting frequency like Melin does with SMS first, email second, then public release.

2️⃣DON’T REFRESH AUTOMATIONS ENOUGH

👉Your business changes constantly with new products, fresh creatives, and updated themes.

You need to audit these flows every three months minimum, especially when releasing new products.

3️⃣DON’T SEGMENT PROPERLY

👉You should have 30 different segments for every possible scenario.

Someone who bought once but hasn't returned gets different messaging than monthly buyers.

4️⃣TREAT EMAIL LIKE AN OFFER-ONLY PLATFORM

👉Your email offers should be 5% of your strategy.

When you only send discount emails, you condition people that's all your emails are for.

5️⃣DON’T DIVERSIFY EMAIL CONTENT ENOUGH

👉Emails should tell the story of your brand, your product, and your customers.

It's not an ad but almost like a book or magazine with diverse topics.

It's the easiest money you'll ever make.

You have a theater full of people who can't leave, and you just need the right messaging to sell to them.

“Amazon is the goldmine for e-commerce brands.” - Literally everyone

For me? Honestly I hate it as a marketer. It's the worst.

You shouldn't invest in Amazon ads for these reasons:

You don't own any customer data because Amazon owns it all, and you get nothing.

You're paying Amazon for ads AND fulfillment AND when products sell.

That's a ton of extra fees baked in.

God forbid something goes wrong or somebody returns your product, you're SOL.

9/10, that product is unsellable because Amazon marks it unsellable even if it's totally functional.

Also, your entire life is ruled by reviews where ONE bad review tanks your operation until you dig out of the hole.

You're constantly competing with cheap knockoffs in bidding wars. 

And don’t get me started on fighting over price by pennies until you've cut your price down $20.

You need $10,000+ just on ads to be successful.

As a consumer, it’s great. As a business owner... yeah it blows.

Your gut might be great, but data is what drives growth.

I’ve made a lot of decisions based on what I liked, and when it comes to your personal life, that’s fine, your gut is useful there.

But business is different because you’re not building it for you, you’re building it for other people, and that’s where a lot of people mess it up. 

- They get emotional about creative.
- They second-guess what’s working.
- They trust their taste instead of looking at results.

I used to do that too, but now I don’t care if I like the creative.
I care if it works.

We’re running an ad right now that’s just the product on a red background with a line about getting more energy. I think it’s ugly, but it converts, and that’s what matters.

A client once said we were emailing too much, but when I checked the numbers revenue was up 40%, so we didn’t change anything.

You don’t need to like the work, you need to like the outcome.

If the creative aligns with my values and the data says it’s working, we ship it. If it doesn’t, we don’t. It’s as simple as that.

The framework is boring because it’s just data, but boring scales.

Cool doesn’t always sell. 

Remember the cool kid in high school?
They probably peaked at prom, so keep that in mind.

I spent time in Hawaii while my agency kept running. Not a remote work sort of situation, but some vacation time.

No emergencies. No missed targets.

Here’s how we made that possible.

1️⃣ BUILD COMMUNICATION THAT DOESN’T RELY ON YOU

I’m not the main point of contact.

Clients know who to go to.

The team knows where to get answers.

We route everything through the right ops person from the start.

2️⃣ HIRE PEOPLE WHO THINK FOR THEMSELVES

I don’t hire robots.

If I have to tell you how to do everything, I may as well do it myself.

I want independent thinkers who can own their work, especially when I’m offline.

3️⃣ TRIAGE BY TIME ZONE

Client messages still came in while I was gone.

My team either handled it or queued it for me.

I cleared anything urgent in the morning or before bed. Easy.

4️⃣ STOP BELIEVING THE BUSINESS NEEDS YOU 24/7

If you can’t take time off after 6–12 months of building...

That’s not a business problem. That’s a you problem.

You didn’t design it to run without you, and that’s on you.

5️⃣ TRACK EVERYTHING YOU DO FOR ONE WEEK

Track everything you do for one week and then ask yourself:

- Does this require me?
- Is this high-leverage?
- Can I automate or delegate it?

Once I did this, I realized most of my to-do list was wasting my time.

6️⃣ SPENDING ON SUPPORT = BUYING BACK TIME

A smart hire makes you more, not less.

More support = more revenue + more freedom.

That’s how I actually run a business instead of being owned by one.

7️⃣ LET PEOPLE STEP IN, THEN GIVE FEEDBACK

During onboarding, I CC my team on every message.

They learn how I think, how I reply, and where they can take over.

Once they own it, I step back.

If it’s good, I say so.

If they missed something, I coach them. Then leave it alone.

This is how I actually run a business instead of being owned by one.

I made the mistake of hiring a media buyer who didn't know what CVR meant once

I worked with an ecom founder deep in the weeds on CRO: testing headlines, layouts, trying to squeeze more out of every page.

It happens more often than you’d think.
