How I went from avoiding hiring help

To building a team that replaced me

Building a team felt like adding more to my full plate

More stress.
More questions.
No real results.

So I avoided hiring for years

The truth is, I was afraid.

What if I train them……and they leave in 30 days?

Or worse… they stay, and it 𝘴𝘵𝘪𝘭𝘭 doesn’t work?

It felt easier to just do it myself.

Until I couldn't avoid it anymore.
I was going to be a dad

As I began to test people.

I realized, I'm actually NOT hiring help.
I'm hiring for a role.

This shifted the way I did things

Allow me to be:
• Clear.
• Structured.
• Outcome-based.

So I stopped trying to “delegate tasks.”

Instead… I built systems.

Systems that trained and guided others to perform without me needing to micromanage them.

I stopped “training” people.

I plug them into a structure where they could succeed.

No babysitting.
No hand-holding.

And the best part?

My clients were happier than ever.
My team felt empowered.

And I was able to welcome my son without things crashing down.

I thought I could only replace myself with expensive and experienced experts I couldn't afford.

I couldn't see any other way.

I thought there was a problem with the model.

That the service business wasn't scalable.

That I was destined to be stuck owning a job
And that the only way out was to try something else

The problem?

I was trying to build a business
following employee mindset.

It turns out I had all the expertise I needed
I was just too close to see it.

Until I harvested the Intellectual Property I developed over the years of delivering the service.

The result?

A system and a complete mindset shift.

That's when I realized the goal wasn't to train somebody.

The goal was to build a system that others could follow 
and deliver the same results as me.

When you are a small, service founder, you can't afford and will not attract A-players.

But that's ok.

Because our role in that stage is to productize ourselves.
Develop an asset that makes it easy for others to know:

• What to do, 
• How to do it, 
• Why it matters
• What success looks like.

Once you have those, you get to see people grow personally and professionally.

And that's when I fell in love with my business again.

Don't pick an industry when niching down

Pick a problem to focus on instead

Many told me to pick an industry with money

But which one?

If I combine all the years I've been employed since I finished my bachelor's in 2008, it would be like 3 years...

Across very different industries
And very different markets

I didn't have any industry insights
I didn't have any relevant experience
And certainly, I didn't have a network

So what did I do instead?

Without knowing it, I niched down on a problem.

It turned out to be a great decision.

Rather than getting married to an industry
And try to sell all kinds of video services

I defined a role... 
I defined a problem that role would have.
I put together an offer around my competitive advantage

In my case:
• Event organizers
• Who needs to broadcast content live
• BSEEN Signature Production

Soon, I began finding that role across different industries.

I was basically solving the same problem
For the same person
Across different industries

Allowing us to grow regardless of the situation in the industry

This turned out to be the biggest hack

to working smarter on my business.

Instead of asking 

"How can I do this?”

And then find myself with everything depending on me.

I just asked myself this.

“How can I turn this process into a system that somebody else can follow?”

Once that clicked,
I had a new identity.

From Business Owner 
To Systems Builder

From that moment on, I followed this system:

1. Figure out the process once,
2. Document it so it can be done again.
3. Build the training for somebody to learn it
4. Let them shine with it

Working smarter isn't about using AI

Is about systemizing our expertise
into processes others can follow
without depending on us

5-step process I followed to scale my agency

And drop to 2 hrs a week in client work

If you are part of service delivery, 
you can't scale to $30k+ months by 
doing more of what you are already doing.

At least not sustainably.

Pushing harder will only lead to burnout.

So, how do you scale further?

You get out of service delivery.

And here is the 5-step process I followed:

1. Go from a commodity to a Go-To expert with a premium Signature Offer tailored to your ideal customer, allowing you to stand out and increase your prices
   
2. Use StorySelling to position yourself as the mentor they are looking for and increase conversions.
   
3. Turn delivery into a replicable, world-class experience that works at scale, allowing you to retain customers for longer and drive referrals.
   
4. Develop training around your systems to build a small and affordable team of people who perform like you without depending on you.
   
5. Focus on getting more clients as you continue to replace yourself from delivery and stop trading time for money.

I’ve spent over $20k on coaching.

I used to get hired to implement the client's vision

It all started once they saw our packages.

They would take my offer apart
Tell me what was needed
What they didn't need

And then tell me how much they could pay for it.

I could see my profit disappear in front of me.

A year later... 

same business, 
same people, 
same team, 
same market.

People stopped trying to tweak our services
The business became healthier
And so did my sanity

What changed?

I stopped selling packages.

Why?

I noticed that whenever I presented packages, 
clients would take them apart.

Once they took out something they thought wasn't needed, it was hard to come back from it.

Whatever I said, it looked like I was trying to sell them on something they didn't need.

So I stopped.

And instead of presenting packages, I just kept asking questions until I was really clear on their needs

Then, at the end of the call, they would ask me
"so you'll put together a proposal and let me know?"

And I would say.

"Nop, I can actually tell you right now. Based on what you are telling me, this IS something we can help you with. This will cost between 7k and 9k, is that within your price range?"

I had stopped reacting, 
I stopped hoping they would buy.

Instead, I began to lead. 

I stopped trying to convince them we could do it.
I just guaranteed them what they wanted.

If you find yourself having to adapt packages
Having to spend time figuring out new costs
Just to end up stressed hoping you can deliver

Just stop... there's no need.

You are the expert
You know what's needed

I packaged our expertise into a service that covered 90% of the cases and transformed my business and life.

I stopped making my business about my passion.

And focus on making it about my purpose.

Passion makes things about me.

It makes me see myself as the hero
The expert who comes to save the day

But clients don't buy our services because
we make them with passion

They are just trying to solve a problem
And get on with their lives.

So when I see the client as the hero who saves the day
and myself as the one who supports them

It's no longer about passion.
It's all about purpose.

Passion is personal.

Our self-worth is attached to the process
Is attached to the outcome we create
And it's influence by the feedback we get

When we make it about our purpose,
we see ourselves as a servant of the hero,  
accepting that those things are beyond our control

Embed this mindset in the culture of your business 
and you'll build a team that'll 10x your business.

If you wanted to build a business 
for the freedom of time and money.

And you find yourself stuck in a job
where everything depends on you.

It's time to disconnect your self-worth from the business.

It's not about the service
It's not about the logos
It's not about how creative you are
