Everyone agrees the issue needs to be addressed.

Then the room goes quiet.

Operations looks at leadership.
Leadership looks at HR.
Someone eventually says:

“Can we coach this first?”

Not because the facts are unclear.
Not because the policy is weak.

Because decisions about people always feel heavier than the spreadsheets leaders make all day.

So the conversation slowly shifts.

Maybe one more warning.
Maybe more time.
Maybe the situation will correct itself.

Sometimes coaching is exactly the right move.

But when the facts are already clear, delay rarely improves the outcome.

What it usually does is send a quiet signal through the organization.

The rules apply… until they become uncomfortable.

That is the moment alignment breaks down.

Policy is not the hard part.

The hard part is deciding the policy actually means something.

I watched this unfold on a dashboard once.

4:14 PM timestamp.
Red performance indicator.
Confidence score: 82%.

Silence.

Everyone staring at the screen like it was neutral.

It wasn’t neutral.

It was weighted assumptions designed by people who have never sat in a termination meeting while fluorescent lights buzz and a manager avoids eye contact.

Here’s the part executives underestimate:

If AI can recommend consequences, HR owns the guardrails.

Not IT.
Not the vendor.
Not “the model.”

When Legal asks, “Who validated the decision framework?”

No one answers, “The algorithm did.”

Agentic AI is not a productivity story.

It is a liability story.

If a system can execute multi-step actions, you need:

• Human override thresholds
• Clear escalation triggers
• Audit trails showing documented judgment
• Bias validation cycles with defined cadence
• A required human sign-off before impact

Without those, you do not have innovation.

You have automation without accountability.

And that gets expensive fast.

The smartest HR leaders in 2026 are not the fastest adopters.

They are the architects of the guardrails.

If HR is not in the AI governance room, you are not a strategic partner.

You are the cleanup crew.

One of the most predictable employee relations problems starts with a sentence leaders say all the time.

“We’ve talked to him before.”

Sometimes it’s phrased as,
“He already knows what the expectations are.”

Sometimes it’s,
“He’s a good employee. This is just a small thing.”

Then everyone looks at HR.

Because the assumption is that the problem somehow appeared out of nowhere.

But when you start asking questions, the pattern usually becomes clear.

The conversations were vague.
The expectations were implied.
The feedback was softened so nobody felt uncomfortable.

So the employee walked away thinking everything was basically fine.

Leaders often believe they addressed the issue.

What they actually did was circle around it.

Clear feedback feels blunt in the moment.
Most people instinctively soften it.

But softened feedback creates confusion, and confusion almost always shows up later as a formal problem.

By the time HR is involved, the real work is usually reconstructing the conversation that should have happened weeks earlier.

Directness is uncomfortable for about five minutes.

Cleaning up the fallout from unclear leadership can take months.
