Entering the danger,

That's the concept my colleagues and I use to describe one of our primary duties when coaching leadership teams.

It means:
-Having the hard conversation
-Addressing the elephant in the room
-Identifying the root issue everyone's avoiding
-Seeking the truth no matter how uncomfortable it is

Sometimes sessions go smoothly and we cruise through our agenda items.

Sometimes we spend a few hours on one issue.

When we do we model what open and honest looks like:

Most people are familiar with the 𝗼𝗿𝗴 𝗰𝗵𝗮𝗿𝘁.

And if you've heard of EOS®, you've probably heard of the 𝗔𝗰𝗰𝗼𝘂𝗻𝘁𝗮𝗯𝗶𝗹𝗶𝘁𝘆 𝗖𝗵𝗮𝗿𝘁™ too.

But here’s what I see with most teams-even those running EOS®:
They build it once, then forget about it. And that’s when they miss out on its real power.

Here's 4 situations where the accountability chart must be updated to properly function:

1. 𝗪𝗵𝗲𝗻 𝗛𝗶𝗿𝗶𝗻𝗴 - Whenever you're hiring someone new a job description is required and the seat they're being hired into needs to be called out.
   
2. 𝗤𝘂𝗮𝗿𝘁𝗲𝗿𝗹𝘆 𝗖𝗼𝗻𝘃𝗲𝗿𝘀𝗮𝘁𝗶𝗼𝗻𝘀 - We recommend every employee get at least one 1:1 with their boss per quarter. Before having this meeting the major roles on the accountability chart must be reviewed and then discussed.
   
3. 𝗪𝗵𝗲𝗻𝗲𝘃𝗲𝗿 𝘁𝗵𝗲𝗿𝗲 𝗮𝗿𝗲 𝗽𝗲𝗼𝗽𝗹𝗲 𝗶𝘀𝘀𝘂𝗲𝘀 - Whenever there are people issues we recommend using the people analyzer to assess core value and job fit. A review of their seat and roles is also required to diagnose the cause of the issue.
   
4. 𝗗𝘂𝗿𝗶𝗻𝗴 𝘄𝗲𝗲𝗸𝗹𝘆 𝗺𝗲𝗲𝘁𝗶𝗻𝗴𝘀 - When solving issues during weekly meetings teams need to find the root cause of issues before discussing solutions. One great question is "who owns this issue?". When the answer isn't clear, pull out the Accountability Chart and find out.
   
5. 𝗘𝘃𝗮𝗹𝘂𝗮𝘁𝗶𝗻𝗴 𝗻𝗲𝘄 𝗼𝗽𝗽𝗼𝗿𝘁𝘂𝗻𝗶𝘁𝗶𝗲𝘀 - Whenever a new opportunity is being resourced, one of the first questions should be "Who is going to own this project?". Cue the Accountability Chart.
   
Knowing when to use it makes the Accountability Chart the most important tool in the EOS® toolbox.

Want a quick read on a company's culture?

Observe how they talk about people who've left.

I see and hear this often in weak cultures: 

-Highlighting all their mistakes 
-Blame for problems that exist in the company 
-General silence or pretending the person didn't exist

This negative framing of people, even those who were terminated, is killer for culture:

-It highlights feedback that should have been given well before the individual left
- It shows the rest of the team what will happen when they leave
- It shifts the blame and discourages taking ownership for our wins and losses

Great cultures don't do this, and great leaders don't tolerate it.

What great cultures do:

-Take ownership and seek to learn from mistakes 
-Honor the person and don't pile on negative comments 
-Call out gossip when it occurs and eliminate it 
-Maintain professional relationships after pepole leave 
-Separate the person from the issues involved

Because it's human nature to gossip about people after they leave us, creating a positive culture her requires diligence.

And it comes from the top.

Ask yourself:
 -What are we saying about former employees right now?
 -What would current employees think if they heard it?
 -What will people say about us when we're gone?

The answer to that last question reveals everything about your leadership.

How find flow in your daily life

LinkedIn is a platform I love,

it works for me because I apply discipline to it.

Here's what gets done every day:

𝗣𝗼𝘀𝘁 𝘀𝗰𝗵𝗲𝗱𝘂𝗹𝗲𝗱 𝗶𝗻 𝗮𝗱𝘃𝗮𝗻𝗰𝗲: Same time every day, no matter what. I haven't missed since starting over a year ago.

𝗘𝗻𝗴𝗮𝗴𝗲 𝘄𝗶𝘁𝗵 𝗺𝘆 𝗯𝘂𝗱𝗱𝗶𝗲𝘀: for 15 minutes prior to my post going live until 15 minutes after I'm commenting on my friends' posts. I've built solid relationships with about 40 people who I support their content, and they support mine.

𝗥𝗲𝘀𝗽𝗼𝗻𝗱 𝘁𝗼 𝗲𝘃𝗲𝗿𝘆 𝗰𝗼𝗺𝗺𝗲𝗻𝘁 𝗼𝗻 𝗺𝘆 𝗽𝗼𝘀𝘁𝘀: In the first 15 minutes after posting I reply to every comment, then about 2 more times before signing off for the day. I reply to 100% of comments as often as possible.

𝗖𝗼𝗻𝗻𝗲𝗰𝘁 𝘄𝗶𝘁𝗵 𝗻𝗲𝘄 𝗽𝗲𝗼𝗽𝗹𝗲: I sent 40-50 connection requests per day with a personalized invitation, 5 days a week.

𝗗𝗠 𝗻𝗲𝘄 𝗰𝗼𝗻𝗻𝗲𝗰𝘁𝗶𝗼𝗻𝘀: I send a thank you to new connections, telling them briefly what I do and what I write about.

𝗟𝗲𝗮𝗿𝗻 𝗳𝗿𝗼𝗺 𝗺𝘆 𝗯𝘂𝗱𝗱𝗶𝗲𝘀: I've built solid relationships with some amazing creators. Every day I engage with them I learn something, so I get 1% better at this game every day.

𝗪𝗿𝗶𝘁𝗲 𝗰𝗼𝗻𝘁𝗲𝗻𝘁: I write in 1 hour blocks and can usually do a week's worth of writing in 2 hours - I currently repurpose 4 posts per week and create 3 new per week.

𝗦𝗵𝘂𝘁 𝗱𝗼𝘄𝗻: To ensure I don't overuse the app, or fill time mindlessly scrolling - I delete the app from my phone each day before 12pm. Then I download it the next morning when I start the above process.

All this takes an average of an hour a day.

I'm a decent content creator don't you think?

I started from scratch just over a year ago - with commitment and daily discipline, anyone can do this.

"I love my work but hate having to network."

I hear this often and with empathy, I can remember feeling the same way. I used to dislike networking until:

1. I shifted why I do it
2. I shifted how I do it
   
𝗪𝗵𝘆:

Most people approach networking to get something, usually business or advice.

This approach starts with receiving and taking, and inevitably makes the entire experience meh at best and icky at worst.

A better way to approach networking:

• Genuine curiosity about people and a desire to simply connect with another human
• A help-first approach - looking for some way to help the person even if you don't appear to have much to offer them
  
Shifting perspective moves a transactional meeting into a genuine connection that builds a real relationship.

𝗛𝗼𝘄:

People often think they're limited to large gatherings and 1:1 coffees for networking.

While these have their place, a better way is to simply meet while doing things you love doing.

Activities I do for networking, either 1:1 or in a group:

• Walks
• Sauna
• Lunch
• Workouts
• Pickleball
  
Doing this not only makes my networking a joy, It allows me to fit more of both into my day.

Shifting both of these - why and how - has made networking one of my favorite business activities.

If you can't get great people in your business,

it's because of you - not them.

"I'm doing this because my people always screw it up."

I hear variations of this quote from frustrated owners weekly. And I've felt it myself as a struggling entrepreneur.

𝗠𝘆 𝗳𝗶𝗿𝘀𝘁 𝗿𝗲𝘀𝗽𝗼𝗻𝘀𝗲 - lead with empathy because it's damn hard to grow a business.

𝗠𝘆 𝘀𝗲𝗰𝗼𝗻𝗱 𝗿𝗲𝘀𝗽𝗼𝗻𝘀𝗲? "Are there any businesses in your industry who have figured out how to get great people?"

The answer, in every industry, is yes. Once that's acknowledged, we can start digging into why the owner is struggling getting good people to do good work in his company.
Regardless of the cause, the answer lies within:

• Are roles clear?
• Is regular feedback given?
• Are there clear measurables?
• Is the company's vision clear?
• Is there an onboarding process?
• Do your people feel they have a voice?
• Do you or your leaders delegate properly?
• Is there a path for growth for great people?
  
There are many elements to a great workplace culture,
and they all come from leadership.

If you're struggling to get great work out of your people, remember:

1. Be kind to yourself - what you're doing is hard
   
2. It's not them, it's you

How often do you pause and reflect?

If you're like most leaders,
it's rare if done at all.

I was one who rarely reflected in my first decade as an entrepreneur. 

My vision felt so clear,
and there was so much to do,
that I was all gas all the time.

This approach worked well for awhile,
until it didn't.

Without consistent reflection I found myself:
-Moving in directions I wasn't fully behind
-Adding complexity instead of simplifying
-Not showing up as a great leader
-Making poor strategic decisions
-Burned out

I didn't start a real reflection practice until I was forced to - when my mental health hit rock bottom.

Since then it's become a core practice,
and one I teach all my clients.

TRACTION is a great book but has a major flaw.
 
It reads like a how-to guide,
 
but is actually just an introduction.
 
When Gino Wickman wrote the book in 2007 he had a clear intent:
 
• Introduce the system to business owners
• Build the EOS brand
• Create a sales funnel for his certified coaches
 
The book has now sold 2MM+ copies.
 
Hundreds of thousands of companies use EOS.
 
Gino designed EOS to be implemented over 2 years with a coach - including 10 full-day leadership sessions.
 
Many companies try to DIY it to save money.
 
Some succeed. Most don't.
 
Not because the tools are bad.
 
But because simple ≠ easy.
 
The reality is while the tools are extremely simple there's a tremendous amount of depth to them, and successful implementation requires a few key things:
 
1. Full buy-in and commitment from the full leadership team
2. Deep understanding of the tools and concepts and how to use them
3. Strong facilitation skills to lead teams through each session
4. Clear understanding of which tools to use for different situations
5. A clear roadmap for rolling out the tools to the rest of the organization
 
As one of Gino's many certified coaches who has dedicated his career to helping teams implement his system it's a deep desire of mine to help anyone who wants to do it properly.

Traction changed everything for me.

I'd successfully built my first business, and was getting ready to launch a second.

While the business was performing well I wasn't ready to scale further because I had hit a ceiling:

• I was the bottleneck on decisions and thought I had to have all the answers
• My team was enthusiastic and hard working but unclear on roles so we were always putting out fires
• My vision was mostly in my head and not clearly shared with the rest of the team
• I was working too many hours and not giving myself time to rest and recharge
  
A mentor saw where I was headed and gave me the book. I read it on a plane ride in one sitting and saw a simple system that I could implement immediately.

What’s the worst that can happen?

That’s a great exercise to explore whenever you’re considering a new business, line of business, or major venture.

I've used this exercise for all the ventures I've launched.

Here's an example:

Say you're considering opening a retail business that needs landlord improvements, requiring a 10 year lease with a personal guarantee.

The worst case - your business fails and you owe the balance of the full-term of the lease - forcing you into bankruptcy.

Can you accept this risk?

To answer this question you should understand what happens when you declare bankruptcy.

If after learning how it works you realize you can handle that risk - you can enter the lease without fear of the worst case scenario and work tirelessly to meet your goals.

If you can't handle this risk - you may want to find an alternative to finance the lease, or back out of the business opportunity entirely.

Regardless of the outcome - going through this exercise allows enter a big decision with both eyes open, and often alleviates the fear of taking the leap.
