Over the last decade, investors chased growth stories: new platforms, disruptive products, bold promises of scale. Yet many of those models depend on infrastructure—financial, digital, or physical—that still behaves like it did 30 years ago.

Today, a different signal is emerging. While valuations fluctuate, the companies rebuilding the backbone of global systems—payments, logistics, energy, data connectivity—are quietly outperforming.

Why? Because efficiency now is alpha.

Global supply chains are being rewired; energy grids are digitalizing; cross-border payments are entering real-time mode.

Each transition reduces latency, cost, or uncertainty—and creates an arbitrage of speed that the market hasn’t fully priced.

The IMF and BIS estimate that inefficiencies in payment and settlement systems alone cost the global economy over $120 billion annually in lost liquidity and fees. The World Bank’s 2025 Payments Report notes that transaction-time volatility remains one of the top three barriers for SME expansion.

❗ Why Cash Flow will become the most underpriced asset of the next decade

For years, markets obsessed over growth stories.

Low interest rates made capital feel infinite, risk feel cheap, and debt feel manageable. In that environment, cash flow was almost an afterthought — something analysts discussed in the appendix of a report, not the headline.

But the world has changed. And so has the logic that governs investment decisions.

We’ve entered a regime where capital is expensive, debt is less forgiving, and companies must justify every euro they invest with greater discipline. At the same time, the technologies driving transformation — particularly AI — demand unprecedented levels of sustained spending on data infrastructure, compute capacity, and cloud operations.

This combination is reshaping the hierarchy of what truly matters in an investment thesis. And it is putting cash flow back at the centre of long-term performance.

Cash flow is not glamorous, but it is truthful.

It tells you, with brutal clarity, whether a company creates more value than it consumes. It reveals whether management can execute through cycles, whether a business model is resilient, and whether a company can fund innovation without continuously asking markets for new capital.

In the coming years, this will matter more than ever.

AI, electrification, and cloud computing are creating a world where businesses face rising infrastructure needs — not temporary spikes, but structural, recurring commitments. Companies with strong cash flow will absorb these costs and turn technological shifts into competitive advantage. Companies without it will struggle, even if their narratives remain compelling.

This is why I believe cash flow will be the most underpriced asset of the next decade. Not because growth is irrelevant, but because growth without cash flow is no longer viable in a world defined by higher funding costs and capex-heavy transformation cycles.

When I analyse companies today — across geographies and sectors — I focus increasingly on how their free cash flow behaves under stress:

❓Does it improve as the company scales?

❓Does innovation expand margins, or compress them?

❓Can the company finance its strategic ambitions internally, or is it reliant on external capital that may not always be available at attractive terms?

This perspective is not pessimistic. It’s pragmatic.

The strongest businesses of the next decade will be the ones that can deploy capital effectively, generate consistent cash, and reinvest in ways that compound value. Whether in AI, industrials, consumer tech, or financials — the logic is universal.

Cash flow is becoming the anchor in a market full of noise.

❓You built an AI model. Good. Now ask: How much capital did you just commit — and can your business afford it?

We live in an era of “AI everything” — yet beneath the headline models and sexy use-cases lies a financial architecture few talk about.

And I see an emerging pattern:

👉🏻 Big tech and hyperscalers are pouring hundreds of billions into AI infrastructure. According to one report, global data‐centre CapEx surged by 53 % year-on-year in Q1 2025, driven by AI-infrastructure build-outs (GPUs, racks, networking).

👉🏻 On the other hand, a lot of organisations say managing cloud spend is the top cloud challenge today, with many expecting a 28 % increase in cloud budget next year.

👉🏻 Meanwhile, in many enterprises – not hyperscalers – 21-50 % of cloud expenditure is reported wasted annually.

So here’s the silent risk: Yes, model performance matters. But if you don’t recognise AI as a capital allocation decision, you’re setting yourself up for a cost trap.

And this is what I mean by “AI as capital architecture”:

When your business asks “Let’s adopt AI”, the typical path is: choose model → hire data scientists → deploy.

But what rarely happens is: “What is the total cost of this infrastructure (hardware, data, power, people) and what is the return-on-that-investment over 5-10 years?”

With a paradigm shift like:

👉🏻 CapEx for compute and data centres is now a strategic asset, not just an expense line (technical business management)

👉🏻 Opex (model training, inference, operations) grows fast once you’ve committed CapEx — but attributable financial benefit often lags.

👉🏻 If you don’t have a value capture mechanism (i.e., turning model output into cash or cost-savings), the investment becomes a liability.

✨And it matters:

Boards will now ask about AI spend, not just “what’s the model?”

The next competitive divide: those who can afford intelligence vs those who can’t.

Your transformation must treat AI like a business model redesign, not a technology bolt-on.

Now, your questions are:
What percentage of our CapEx is dedicated to AI infrastructure (hardware + data + power) versus business-enablement ❓

What is our levelised cost of AI output per unit of revenue/profit — and is it trending down ❓

How will our business model capture and monetise intelligence in the next 12-18 months ❓

The macro environment is tightening: interest rates persist, capital cost is rising, investors are increasingly focused on cash-flows over growth narratives. If you’re doubling down on AI but ignoring the cost architecture, you are betting on efficiency gains that may not arrive in time.

⭐ The market is pricing AI growth, but not the cost of intelligence!

❗AI isn’t magic. It’s infrastructure. And infrastructure means capex, energy, and balance sheets - not just cool demos. 

Everyone talks about AI growth, but very few talk about the financial physics behind it. Some observations: We’re pricing AI demand, but we’re still underestimating the cost of intelligence. AI doesn’t scale like software. It scales like infrastructure — with massive capital requirements.

Global data center capex surged sharply in 2024 and 2025 as companies raced to expand compute capacity for AI. Billions are flowing into accelerated servers, GPUs, power systems, and high-bandwidth networks. This is a multi-year capex super-cycle, not a marketing trend.

The market still behaves as if AI lives in a low-cost cloud environment. But the cloud itself is under pressure: energy constraints, hardware supply challenges, and fast-growing inference workloads are pushing costs up. Many organisations now cite cloud cost management as their top challenge, with budgets expected to continue rising.

This should make every investor pause. High revenue potential is exciting — but margins and cash flows will depend on how efficiently companies can fund and operate the infrastructure behind AI.

Here are the questions I ask when analysing AI-exposed companies:

1️⃣ Capex discipline: Are they financing AI infrastructure sustainably, or is capex outpacing revenue? Growth without capital efficiency isn’t a long-term strategy.

2️⃣ Cloud dependency risk: Do they rely heavily on hyperscalers for compute? If so, their cost base becomes variable, unpredictable, and correlated with future price increases.

3️⃣ Cash-flow resilience: Are they generating consistent free cash flow to fund their AI ambitions, or are they relying on debt in a higher-rate environment?

4️⃣ Margin Integrity: Is AI improving their margins — or quietly eroding them due to rising compute and energy consumption?

The real edge lies in understanding the underlying economics of intelligence. If a company cannot turn AI into durable cash flow — not just impressive product demos — it won’t be a long-term winner. The next phase of the AI cycle will reward those who can afford intelligence at scale and punish those who mistake growth for profitability.

Earnings breadth vs. quality: Tech and healthcare have buoyed index-level EPS, but investors are screening harder for operating discipline as the earnings season unfolds.

Infrastructure over narrative: Multi-year AI capex plans—projected to escalate further toward the $490B run rate by 2026—are forcing a sober question: who converts spend into margin expansion fastest?

This is the quiet birth of Infrastructure Alpha: the compounding return that comes from systems that actually work—clean data, right-sized compute, faster settlement, observable workflow quality. Markets aren’t abandoning technology; they’re repricing toward operational quality within technology.

Here’s what I am watching across sectors with a macro lens:

1️⃣ Latency to revenue: Is the gap shrinking between customer activity and recognized revenue (faster delivery, billing, cash collection)? FactSet’s Q3 trend confirms investors are rewarding clearer execution.

2️⃣ Capex productivity: With AI buildouts surging, who is demonstrating improving cash conversion and marginal returns on infrastructure quarter over quarter?

3️⃣ Data quality disclosures: Which firms report concrete improvements in data lineage, accuracy, and cycle time—the operational preconditions for turning AI into profit? (A theme echoed in OECD productivity work.)

Markets are noisy right now—but beneath the swings, they may start to reward what truly matters: architecture over narrative; precision over promises.

⭐ Agentic AI isn’t exposing technology gaps. It’s exposing operating model gaps.

Most leadership teams still expect AI to “enhance productivity.”

But what we see in 2025 is different: AI is quietly taking over judgment sequences – prioritization, scenario testing, quality control – that your hierarchy was originally designed to perform.

When cognitive load shifts to AI but your structure assumes it still sits with people, friction emerges:

👉🏻 Accountability blurs

👉🏻 Decision loops slow down

👉🏻 Parallel human vs. AI workflows appear

👉🏻 Coordination effort increases instead of decreasing
