Most leaders want improvement results. Few are willing to build the culture it takes to create them. After 27 years at Procter & Gamble and Danaher, that’s the gap I keep seeing. It starts with the CEO going to Gemba (i.e. the "real place" where value is generated for the customer). Everything else follows.

𝗔𝗳𝘁𝗲𝗿 𝟮𝟳 𝘆𝗲𝗮𝗿𝘀 𝗶𝗻 𝗰𝗼𝗻𝘁𝗶𝗻𝘂𝗼𝘂𝘀 𝗶𝗺𝗽𝗿𝗼𝘃𝗲𝗺𝗲𝗻𝘁, 𝗵𝗲𝗿𝗲 𝗶𝘀 𝘄𝗵𝗮𝘁 𝗜 𝘀𝘁𝗼𝗽𝗽𝗲𝗱 𝗱𝗼𝗶𝗻𝗴.
 
I had to learn continuous improvement the hard way.

I am not a "CI-native" 😉  
I led businesses first at Procter & Gamble and Danaher,
before moving into continuous improvement full time.
 
That perspective changed how I judge improvement efforts.

Many improvement efforts are lost long before the workshop starts.
They fail in the brief.
I have seen good briefs, bad briefs, and very expensive briefs.
 
The weak ones start with the tool:  
• “𝑊𝑒 𝑛𝑒𝑒𝑑 𝑆𝑀𝐸𝐷.”
• “𝐿𝑒𝑡’𝑠 𝑟𝑢𝑛 𝑎 𝐾𝑎𝑖𝑧𝑒𝑛.”
• “𝑊𝑒 𝑠ℎ𝑜𝑢𝑙𝑑 𝑖𝑚𝑝𝑙𝑒𝑚𝑒𝑛𝑡 𝐿𝑒𝑎𝑛 𝑎𝑐𝑟𝑜𝑠𝑠 𝑡ℎ𝑒 𝑠𝑖𝑡𝑒.”
 
That is not a diagnosis. It is jumping to solutions.
 
Over time, I stopped doing five things.  
And I replaced them with five non-negotiables.

That is where results are decided.
These are the principles that separate activity from impact.
If you want different results, improve the brief.

Yet in many organisations, that’s exactly what it sounds like.
• “Revenue is down.”  
• “Scrap increased.”  
• “Service level dropped.”

Thank you. We can all read.

Describing yesterday’s storm is not leadership.
Daily management is not about explaining the numbers.  
It is about changing what happens next.

The best teams I’ve seen connect past, present and future in four simple questions:
1. What is the problem, i.e. the gap between actual (present) and target (future)?
2. Where and why do we have this problem?  (past)
3. Who will do what by when to close the gap? (future)
4. When will we know it is closed? (future)

𝗛𝗼𝗽𝗲 𝗵𝗮𝘀 𝗻𝗲𝘃𝗲𝗿 𝗰𝗹𝗼𝘀𝗲𝗱 𝗮 𝗴𝗮𝗽. Yet hope is all you have ...

• ... without owner
• ... without specific action
• ... without deadline

𝗜𝗳 𝘆𝗼𝘂𝗿 𝗯𝗼𝗮𝗿𝗱 𝗼𝗻𝗹𝘆 𝗿𝗲𝗳𝗹𝗲𝗰𝘁𝘀 𝘁𝗵𝗲 𝗽𝗮𝘀𝘁, 𝗶𝘁 𝗶𝘀 𝘂𝘀𝗲𝗹𝗲𝘀𝘀.
Then it’s not daily management.  
It’s theatre.

𝗧𝗵𝗲 𝗻𝘂𝗺𝗯𝗲𝗿𝘀 𝗱𝗼𝗻’𝘁 𝗻𝗲𝗲𝗱 𝗮 𝗰𝗼𝗺𝗺𝗲𝗻𝘁𝗮𝘁𝗼𝗿.

𝗜𝗳 𝘆𝗼𝘂𝗿 𝗩𝗮𝗹𝘂𝗲 𝗦𝘁𝗿𝗲𝗮𝗺 𝗠𝗮𝗽𝗽𝗶𝗻𝗴 (𝗩𝗦𝗠) 𝗱𝗼𝗲𝘀𝗻’𝘁 𝗮𝗶𝗺 𝘁𝗼 𝗰𝘂𝘁 𝗹𝗲𝗮𝗱 𝘁𝗶𝗺𝗲 𝗯𝘆 𝟱𝟬%, 𝗱𝗼𝗻’𝘁 𝗯𝗼𝘁𝗵𝗲𝗿.
 
Most organisations run a VSM to “understand the process”.
• They map.  
• They calculate.  
• They discuss. Some argue about formalities.
• They admire the wall.
 
𝗔𝗻𝗱 𝘁𝗵𝗲𝗻? 𝗧𝗵𝗲 𝗹𝗲𝗮𝗱 𝘁𝗶𝗺𝗲 𝘀𝘁𝗮𝘆𝘀 𝗲𝘅𝗮𝗰𝘁𝗹𝘆 𝘁𝗵𝗲 𝘀𝗮𝗺𝗲.
 
Value Stream Mapping is not just analysis.  
It is action and accountability.
 
If you are not prepared to set a bold target, e.g. a 50% reduction in lead time, 
you are not mapping for improvement.  
You are mapping to feel productive.
 
In 27 years of continuous improvement, I’ve seen this more than I like to admit:

Low ambition → polite discussion 
→ incremental tweaks 
→ unchanged lead time.
 
If you expect your VSM to deliver results, as an executive you only need to ask four questions:
 
𝟭  𝗪𝗵𝗮𝘁 𝗶𝘀 𝘁𝗵𝗲 𝗽𝗿𝗼𝗯𝗹𝗲𝗺 (𝘁𝗮𝗿𝗴𝗲𝘁, 𝗮𝗰𝘁𝘂𝗮𝗹, 𝗴𝗮𝗽):
• The current lead time is 65 days.  
• Would a 5% improvement change the customer experience? No.  
• Set a stretch target. 50% is a serious starting point.

𝟮 𝗪𝗵𝗲𝗿𝗲 𝗮𝗻𝗱 𝘄𝗵𝘆 𝘀𝗵𝗼𝘂𝗹𝗱 𝘄𝗲 𝘀𝘁𝗮𝗿𝘁 𝘁𝗼 𝗶𝗺𝗽𝗿𝗼𝘃𝗲?  
• Which three opportunities will close 80% of that gap? Ask the team. Do not arrive with your own solutions.
• Understand the team's priority order for addressing "hotspots" like inventory and changeover times.
• Go to Gemba to see the process for these "hotspots".

𝟯 𝗪𝗵𝗼 𝘄𝗶𝗹𝗹 𝗱𝗼 𝘄𝗵𝗮𝘁 𝗯𝘆 𝘄𝗵𝗲𝗻?  
• Ask for individual names, not "the team" or "the function".
• Ask for a target date, not a month or quarter. 
• Check if the actions match the priority areas identified in No. 2 above. 

𝟰 𝗪𝗵𝗲𝗻 𝘄𝗶𝗹𝗹 𝘁𝗵𝗲 𝗴𝗮𝗽 𝗯𝗲 𝗰𝗹𝗼𝘀𝗲𝗱?  
• Not explored. Closed.
• Understand their problem-solving strategy.  
• Ask them what help they need from you to close the gap by that date
 
You do not need to master all the symbols on the map.
 
You need to decide how much faster your customers deserve to be served.

𝗕𝗲𝗰𝗮𝘂𝘀𝗲 𝗮 𝗩𝗮𝗹𝘂𝗲 𝗦𝘁𝗿𝗲𝗮𝗺 𝗠𝗮𝗽 𝘄𝗶𝘁𝗵𝗼𝘂𝘁 𝗮𝗰𝘁𝗶𝗼𝗻 𝗶𝘀 𝗷𝘂𝘀𝘁 𝗮𝗻 𝗲𝘅𝗽𝗲𝗻𝘀𝗶𝘃𝗲 𝗽𝗼𝘀𝘁𝗲𝗿.
 
𝗣𝗼𝘀𝘁𝗲𝗿𝘀 𝗶𝗺𝗽𝗿𝗲𝘀𝘀 𝗶𝗻𝘁𝗲𝗿𝗻𝗮𝗹𝗹𝘆. 
𝗦𝗽𝗲𝗲𝗱 𝗶𝗺𝗽𝗿𝗲𝘀𝘀𝗲𝘀 𝗰𝘂𝘀𝘁𝗼𝗺𝗲𝗿𝘀.

I am often asked how the best leadership teams do better in continuous improvement:
• Different tools?  
• More training?  
• Better software?
  
No. They use the same visual boards as everyone else.  

Target. Actual. Gap. 
Red or green.
Nothing complicated.
 
𝗧𝗵𝗲 𝗯𝗼𝗮𝗿𝗱 𝗶𝘀 𝘁𝗵𝗲 𝘀𝗮𝗺𝗲. 𝗧𝗵𝗲 𝗯𝗲𝗵𝗮𝘃𝗶𝗼𝘂𝗿𝘀 𝗮𝗿𝗲 𝗻𝗼𝘁.
 
When there is a gap, the best teams: 
• Talk about facts, not opinions.
• Go and see before commenting.
• Share better ideas in the room, not afterwards.
• Assign an owner and a firm date to every action.
• Make asking for help and offering help mandatory.
 
No sarcasm.  
No blame.  
No hiding.
 
𝗡𝗼 𝗵𝗲𝗿𝗼𝗲𝘀 𝗿𝗲𝗾𝘂𝗶𝗿𝗲𝗱.  𝗝𝘂𝘀𝘁 𝗽𝗿𝗼𝗳𝗲𝘀𝘀𝗶𝗼𝗻𝗮𝗹 𝗱𝗶𝘀𝗰𝗶𝗽𝗹𝗶𝗻𝗲.
 
That is what makes performance repeatable.

In 27 years of continuous improvement, I’ve heard the same sentences in different buildings:
• “We’re different. Our industry is unique.”  
• “We tried once and it failed.”  
• “Our people are too busy.” 
• “Our culture won’t accept it.”  
• “Leadership doesn’t support it.”  
• “It works in manufacturing, not here.”
 
Different logos. Same executive excuses.
 
𝗛𝗲𝗿𝗲’𝘀 𝘄𝗵𝗮𝘁 𝗜’𝘃𝗲 𝗹𝗲𝗮𝗿𝗻𝗲𝗱:
1. Continuous improvement behaves exactly as leaders expect it to.
2. If you, as an executive, believe it works, you fund it, prioritise it, and protect it.
3. If you, as an executive, believe it won’t work, your organisation will quietly prove you right.

That’s why the attached questions for thought matter.  
They expose what 𝘆𝗼𝘂 𝘁𝗿𝘂𝗹𝘆 𝗯𝗲𝗹𝗶𝗲𝘃𝗲 𝗮𝗯𝗼𝘂𝘁 𝗰𝗼𝗻𝘁𝗶𝗻𝘂𝗼𝘂𝘀 𝗶𝗺𝗽𝗿𝗼𝘃𝗲𝗺𝗲𝗻𝘁.

Belief directs attention.  
Attention drives behaviour.  
Behaviour delivers results.
 
𝗬𝗼𝘂 𝗰𝗮𝗻 𝗵𝗮𝘃𝗲 𝗿𝗲𝘀𝘂𝗹𝘁𝘀 𝗼𝗿 𝗲𝘅𝗰𝘂𝘀𝗲𝘀. 𝗡𝗼𝘁 𝗯𝗼𝘁𝗵.
 
Before repeating “CI doesn’t work here”, ask the harder question:

𝗬𝗼𝘂 𝗱𝗼𝗻’𝘁 𝗵𝗮𝘃𝗲 𝗮 𝗽𝗿𝗼𝗯𝗹𝗲𝗺-𝘀𝗼𝗹𝘃𝗶𝗻𝗴 𝗽𝗿𝗼𝗯𝗹𝗲𝗺.

Many organisations respond to recurring problems the same way:
• Train more people in the tools.  
• Hire a few experts from outside.
• Launch another continuous improvement initiative.
 
And yet the same problems return quarter after quarter.
I've seen that, done that, and bought the T-shirt ... 😉
 
Here is the uncomfortable truth:
𝗧𝗵𝗲 𝗽𝗿𝗶𝗺𝗮𝗿𝘆 𝗰𝗼𝗻𝘀𝘁𝗿𝗮𝗶𝗻𝘁 𝗶𝘀 𝗻𝗼𝘁 𝗸𝗻𝗼𝘄𝗹𝗲𝗱𝗴𝗲.  
𝗜𝘁 𝗶𝘀 𝗹𝗲𝗮𝗱𝗲𝗿𝘀𝗵𝗶𝗽 𝗯𝗲𝗵𝗮𝘃𝗶𝗼𝘂𝗿.
 
𝗣𝗿𝗼𝗯𝗹𝗲𝗺-𝘀𝗼𝗹𝘃𝗶𝗻𝗴 𝗳𝗮𝗶𝗹𝘀 𝘄𝗵𝗲𝗻:
1️⃣ Leaders answer instead of coach.  
If you always provide the solution, your organisation will never grow beyond you.
 
2️⃣ Only specialists are allowed to solve problems.  
If improvement depends on experts, you have designed fragility, not capability.
 
3️⃣ Problem-solving is treated as a side activity.  
If it happens on Friday afternoon “when there is time”, it is not part of how the business runs. 
It is not a system. It is a hobby.
 
You cannot scale improvement with one or two external experts.
You scale it by building capability across the organisation.
 
That requires 𝗱𝗶𝗳𝗳𝗲𝗿𝗲𝗻𝘁 𝗹𝗲𝗮𝗱𝗲𝗿𝘀𝗵𝗶𝗽 𝗯𝗲𝗵𝗮𝘃𝗶𝗼𝘂𝗿:
1. Coach. Ask better questions than you give answers.
2. Build an army of problem-solvers. 
3. Use problem-solving on the constraints that truly move performance.
 
If problems keep coming back, look at the bottleneck.

It was a global town hall in Germany. 
Hundreds of people in the room. 
AG Lafley was presenting the company's purpose, values, and principles (PVP). 
 
A young woman raised her hand.
 
"We're not mentioning suppliers in our principles. Shouldn't we?"
Dead silence.
Lafley looked at her and said: "You're right. Thank you for making that point. We'll change it."
 
No defensiveness. 
No smile-and-ignore.
He acted on it. 

He changed the principles because a junior employee had the courage to ask one question.
 
𝗧𝗵𝗮𝘁 𝗺𝗼𝗺𝗲𝗻𝘁 𝗰𝗮𝗽𝘁𝘂𝗿𝗲𝘀 𝘄𝗵𝗮𝘁 𝗺𝗼𝘀𝘁 𝗽𝗲𝗼𝗽𝗹𝗲 𝗴𝗲𝘁 𝘄𝗿𝗼𝗻𝗴 𝗮𝗯𝗼𝘂𝘁 𝗰𝗼𝗻𝘁𝗶𝗻𝘂𝗼𝘂𝘀 𝗶𝗺𝗽𝗿𝗼𝘃𝗲𝗺𝗲𝗻𝘁.
 
It is not a toolkit. 
It requires three capabilities: 

1. 𝗖𝗼𝘂𝗿𝗮𝗴𝗲 to say "this isn't good enough."
2. 𝗛𝘂𝗺𝗶𝗹𝗶𝘁𝘆 to accept that someone else might see it more clearly than you.
3. 𝗗𝗶𝘀𝗰𝗶𝗽𝗹𝗶𝗻𝗲 to act on it. Every day. Not just when it's convenient.
 
That young woman had the courage. 
Lafley had the humility. 
Together, they showed what continuous improvement looks like.
 
In 27 years, I've seen improvement programmes fail for one reason. 

Not methods.
One of these three was missing. 
Usually at the top.
 
I recently spoke with Sabrina Braham (thank you for having me 🙏) on her 𝗪𝗼𝗺𝗲𝗻'𝘀 𝗟𝗲𝗮𝗱𝗲𝗿𝘀𝗵𝗶𝗽 𝗦𝘂𝗰𝗰𝗲𝘀𝘀 𝗽𝗼𝗱𝗰𝗮𝘀𝘁 about why these three capabilities matter more than any framework.

Most executives fund continuous improvement.
Few kead it personally.
And the organisation responds accordingly.
 
What you review gets attention. 𝗪𝗵𝗮𝘁 𝘆𝗼𝘂 𝗳𝗮𝗰𝗶𝗹𝗶𝘁𝗮𝘁𝗲 𝘀𝗵𝗮𝗽𝗲𝘀 𝗯𝗲𝗵𝗮𝘃𝗶𝗼𝘂𝗿.
 
If you will not step into the room, 
your direct reports will not either.
And neither will theirs.
 
𝗜𝗳 𝘆𝗼𝘂 𝗳𝗮𝗰𝗶𝗹𝗶𝘁𝗮𝘁𝗲, 𝘂𝘀𝗲 𝘁𝗵𝗲 𝗺𝗼𝗺𝗲𝗻𝘁 𝘁𝗼 𝗺𝗼𝗱𝗲𝗹 𝘁𝗵𝗲 𝗰𝘂𝗹𝘁𝘂𝗿𝗲 𝘆𝗼𝘂 𝘄𝗮𝗻𝘁 𝘁𝗼 𝗯𝘂𝗶𝗹𝗱.
 
Here is how to lead the workshop well:
 
1️⃣ 𝗢𝗽𝗲𝗻 𝘄𝗶𝘁𝗵 𝗮 𝗾𝘂𝗲𝘀𝘁𝗶𝗼𝗻, 𝗻𝗼𝘁 𝗮 𝘀𝗽𝗲𝗲𝗰𝗵.  
Get voices in early. Tie the discussion to a real challenge they are facing now.
 
2️⃣ 𝗗𝗲𝘀𝗶𝗴𝗻 𝗳𝗼𝗿 𝗱𝗼𝗶𝗻𝗴, 𝗻𝗼𝘁 𝘁𝗲𝗹𝗹𝗶𝗻𝗴.  
Five to ten minutes of context. Then let them work. Then debrief.
 
3️⃣ 𝗨𝘀𝗲 𝘁𝗵𝗲 𝗿𝗶𝗴𝗵𝘁 𝗺𝗶𝘅.  
Explanations create clarity.  Analogies create understanding.  Stories build belief.  Practical steps drive action.
 
4️⃣ 𝗩𝗮𝗿𝘆 𝘁𝗵𝗲 𝗱𝘆𝗻𝗮𝗺𝗶𝗰.  
Individual reflection. Pairs. Small groups. Whole room discussion.  Energy rises when people move.
 
5️⃣ 𝗠𝗮𝗻𝗮𝗴𝗲 𝗲𝗻𝗲𝗿𝗴𝘆 𝗶𝗻 𝗿𝗲𝗮𝗹 𝘁𝗶𝗺𝗲.  
Read the room. Adjust the pace. Allow thinking time. Do not rush insight.
 
6️⃣ 𝗖𝗿𝗲𝗮𝘁𝗲 𝗽𝘀𝘆𝗰𝗵𝗼𝗹𝗼𝗴𝗶𝗰𝗮𝗹 𝘀𝗮𝗳𝗲𝘁𝘆.  
Set simple ground rules. Invite disagreement. Allow written, spoken, or anonymous input.
 
7️⃣ 𝗘𝗻𝗱 𝘄𝗶𝘁𝗵 𝗮𝗽𝗽𝗹𝗶𝗰𝗮𝘁𝗶𝗼𝗻.  
What is the next step? Who owns it? What will we test this week?  What will we change this week?  
 
Facilitation is leadership in public:
• Your questions set the expectations.  
• Your listening signals respect.  
• Your insistence on action shows what matters.
 
𝗜𝗳 𝗶𝘁 𝗶𝘀 𝗻𝗼𝘁 𝘄𝗼𝗿𝘁𝗵 𝘆𝗼𝘂𝗿 𝘁𝗶𝗺𝗲, 𝗶𝘁 𝘄𝗶𝗹𝗹 𝗻𝗼𝘁 𝗯𝗲 𝘄𝗼𝗿𝘁𝗵 𝘁𝗵𝗲𝗶𝗿𝘀.

Many leaders reward problem fixing.
 
• Rapid response.  
• Late nights.  
• Heroic recoveries.
  
𝗕𝘂𝘁 𝘁𝗵𝗲 𝗵𝗶𝗴𝗵𝗲𝘀𝘁 𝗳𝗼𝗿𝗺 𝗼𝗳 𝗽𝗿𝗼𝗯𝗹𝗲𝗺 𝘀𝗼𝗹𝘃𝗶𝗻𝗴 𝗶𝘀 𝘁𝗼 𝗺𝗮𝗸𝗲 𝘁𝗵𝗲 𝗽𝗿𝗼𝗯𝗹𝗲𝗺 𝗶𝗺𝗽𝗼𝘀𝘀𝗶𝗯𝗹𝗲.
 
Toyota calls it 𝘱𝘰𝘬𝘢 𝘺𝘰𝘬𝘦, a fail-safe device.
 
In one example from the video, a visual control is linked directly to the electric screwdriver.
 
1. If a screw is loose, the light turns red.  
2. If it is tightened, it turns green.  
3. If the error is missed, the line stops automatically.
 
No debate.  
No inspection later.  
No defect reaching the customer.
 
𝗧𝗵𝗲 𝗴𝗼𝗮𝗹 𝗶𝘀 𝗻𝗼𝘁 𝗳𝗮𝘀𝘁𝗲𝗿 𝗳𝗶𝗿𝗲𝗳𝗶𝗴𝗵𝘁𝗶𝗻𝗴
𝗧𝗵𝗲 𝗴𝗼𝗮𝗹 𝗶𝘀 𝘁𝗼 𝗱𝗲𝘀𝗶𝗴𝗻 𝘁𝗵𝗲 𝗽𝗿𝗼𝗯𝗹𝗲𝗺 𝗼𝘂𝘁.
 
Too many organisations fund reaction.
 
Firefighting feels productive.  
Prevention feels invisible.
Yet prevention compounds quietly.
 
You will never see the defects that never happened.  
You will see the cost of the ones that did.

𝗜𝗳 𝘁𝗵𝗲 𝘀𝗮𝗺𝗲 𝗱𝗲𝗳𝗲𝗰𝘁 𝗮𝗽𝗽𝗲𝗮𝗿𝘀 𝗮𝗴𝗮𝗶𝗻,  
𝗶𝘁 𝘄𝗮𝘀 𝗻𝗲𝘃𝗲𝗿 𝘁𝗿𝘂𝗹𝘆 𝘀𝗼𝗹𝘃𝗲𝗱.
 
𝗜𝗳 𝗶𝘁 𝗰𝗮𝗻 𝗵𝗮𝗽𝗽𝗲𝗻 𝘁𝘄𝗶𝗰𝗲, 𝗶𝘁 𝗶𝘀 𝗮 𝗱𝗲𝘀𝗶𝗴𝗻 𝗳𝗹𝗮𝘄.

𝗠𝗼𝘀𝘁 𝗖𝗘𝗢𝘀 𝘁𝗮𝗹𝗸 𝗮𝗯𝗼𝘂𝘁 𝗽𝗲𝗿𝗳𝗼𝗿𝗺𝗮𝗻𝗰𝗲. 
𝗙𝗲𝘄 𝗹𝗲𝗮𝗱 𝗳𝗿𝗼𝗺 𝘁𝗵𝗲 𝗯𝗼𝗮𝗿𝗱.
 
Lean practitioners have explained visual management for years. 

Here is a CEO explaining why he insists on it.
Andrew Koenig, CEO of CITY Furniture, talks about visual controls 
not as an operational tool, but as a leadership necessity.
 
You cannot improve what you refuse to see:
• Target.  
• Actual.  
• Gap.

Not to call people out.  
Not to shame red.
But to unite the team around closing the gap.
 
𝗧𝗵𝗮𝘁 𝗶𝘀 𝗻𝗼𝘁 𝗰𝗼𝗻𝘁𝗿𝗼𝗹. 𝗧𝗵𝗮𝘁 𝗶𝘀 𝗮𝗹𝗶𝗴𝗻𝗺𝗲𝗻𝘁.
 
Used properly, visual management does three things:
1. It makes the current state undeniable.
2. It aligns everyone on what matters to the customer.
3. It turns red into a shared problem, not a personal failure.

When a CEO leads from the KPI board and talks about improvement, not blame, standards rise.
 
𝗔 𝗯𝗼𝗮𝗿𝗱 𝘄𝗶𝘁𝗵𝗼𝘂𝘁 𝗹𝗲𝗮𝗱𝗲𝗿𝘀𝗵𝗶𝗽 𝗶𝘀 𝘄𝗮𝗹𝗹𝗽𝗮𝗽𝗲𝗿.

𝗔𝗻𝗱𝗼𝗻 𝗶𝘀 𝗺𝗼𝗿𝗲 𝘁𝗵𝗮𝗻 𝘀𝘁𝗼𝗽𝗽𝗶𝗻𝗴 𝘁𝗵𝗲 𝗹𝗶𝗻𝗲.  
𝗜𝘁 𝗶𝘀 𝗮𝗯𝗼𝘂𝘁 𝘀𝘁𝗼𝗽𝗽𝗶𝗻𝗴 𝗱𝗲𝗻𝗶𝗮𝗹.
 
In Toyota, Andon means anyone can pull a cord or press a button 
to stop the process and call for immediate support 
when something is wrong.
 
Most leaders think Andon is a production tool.  

• A button. 
• A light. 
• A way to stop the line.  

That is only what you can see. The real test is how leaders respond.
 
Andon makes abnormalities impossible to ignore.  
It forces a choice between protecting output and protecting the customer.  
The reaction to a pressed button reveals what the organisation truly values.
 
That reaction becomes the culture:
 
1. If a leader responds with blame, people will stop signalling.  
2. If a leader responds with gratitude, people will surface problems early.  
3. If the problem is solved at root cause, the Andon does not need to be used again.
 
That is how quality is built into the system.
 
The most expensive Andon is the one that is never used.  
Because silence lets defects travel
And hidden defects compound.
