2026 Amazon PPC playbook

I’ve seen too many brands scale ad spend  …and still lose profit.

That usually means they scaled tactics, not systems.

This is the roadmap I use to turn paid media into a profit engine; not just more traffic.

The New Paid Media Game (in order):

1. Start with real PPC fundamentals
Search, Shopping, Amazon ads: clean structure, clear intent, no shortcuts. This is the baseline most brands never truly finish.

2. Build creative ops before chasing scale
AI doesn’t replace strategy. It removes creative bottlenecks so testing can actually keep up with spend.

3. Capture demand before trying to create it
When demand exists, don’t outsmart it, intercept it. Search capture stabilizes CAC while everything else experiments.

4. Treat marketplaces like ranking systems
Amazon ads aren’t media buying. They’re a ranking + conversion loop where inventory, reviews, and offers matter as much as bids.

5. Build brand authority intentionally
Authority lowers CAC because trust pre-sells. That’s how ads work harder without more budget.

6. Turn customers into proof engines
The strongest ads sound like the market talking to itself. Use UGC, reviews, social proof.

7. Borrow distribution where it already exists
Influencers, affiliates, creators, platforms. Distributed content beats trying to create everything yourself.

8. Use platform-native playbooks
Same product. Different rules. Meta, Google, Amazon, YouTube;  each needs its own system to win.

9. Scale the system, not the spend
This is where you stop running ads and start running a profit machine.

Get the fundamentals right.
Build leverage.
Then scale with intent.

Give yourself 90 days on this roadmap and profit stops feeling mysterious.

This week I was thinking about how often Amazon founders feel busy but not in control.

Amazon doesn’t punish effort.
It punishes lack of structure.

That’s why I put together a simple 30–60–90 day Amazon scaling map — not as a hack, but as a way to force better decisions.

It’s built around three phases:

1. Days 1–30: Audit & Align (stop the obvious leaks. Lock unit economics. Fix intent mismatch).

2. Days 31–60: Optimize & Prove (improve conversion, clean search term flow, stabilize budgets and inventory.).

3. Days 61–90: Scale & Systemize (ramp what’s working, protect momentum, and build a repeatable cadence).

The questions this framework forces you to answer are uncomfortable, but necessary:

- What’s actually broken vs. what’s just noisy?
- Where is spend hiding weak conversion?
- Are you scaling velocity or just buying sales?
- What would break if volume doubled next month?
- Are you building an Amazon system or just firefighting?

What stuck with me is how easy it is to assume Amazon will “figure it out” if we just keep pushing.

But Amazon rewards clarity, consistency, and patience.

If you don’t slow down long enough to choose a direction, you don’t stand still on Amazon.

You drift.

How I think about building Google Ads that actually scale.

My practical framework for Shopify brands:
It’s one thing running Google Ads.

But without a system behind them, you’re just spending and hoping.

So here’s how I approach it.

1. Identify real buyer intent.
2. Create clear campaign pillars.
3. Set one clear goal per campaign.
4. Combine the 3 core pieces.
5. Test. Analyse. Evolve.

How to build a Google Ads system

I’ve managed 9-figure ad accounts. 

If I were running Meta Ads for a $1M–$20M ecom brand again, this is what I’d tell myself: “Most Meta problems aren’t Meta problems.”

That’s the core lesson I wish I had learned earlier.
And there are plenty more.

I learned by managing massive budgets, fixing broken funnels, undoing bad agency decisions, and cleaning up messes after scaling too fast.

There are almost too many lessons to mention, but I’ll narrow it down to 7:

1. Start fixing the offer and landing page first.
2. Stop building account structures that look like spreadsheets.
3. Broad targeting works… when your signals are strong.
4. Creative isn’t the ad. Creative is the strategy.
5. Don’t test 20 ideas. Test 1 idea in 20 angles.
6. Retargeting isn’t a campaign. It’s a message shift.
7. Attribution lies. Contribution doesn’t.

I don’t spend much time looking backward. I spend most of my time fixing what’s broken and building what scales.

But every once in a while, it’s worth reflecting.

Because these lessons shape how you approach your next test, your next budget increase, and your next growth decision.
