Sarah Miller and I attended our first regenerative agriculture conference this week, and saw a great talk by Todd Churchill on properly setting up economics and market positioning for your farm.

And boy - one slide really stood out.

In an increasingly commoditized market, there are 4 ways to cope:

I felt like I was having an out of body experience watching myself talk to MSPs 😂

We want a seat at the table, but we keep acting like kids.

I was thinking about the trajectory of the new SEC cyber rules over the last year, from proposal to final rule.

Do we all remember how everyone and their mother was saying "Oh yeah, now CISOs are going to have to be oN tHe BoArD!"

How's that working out?

Ya think we'd have been better off saying "this is a positive step. Let's get with the audit committee and find some pragmatic ways to get the cyber risk register integrated."

Just maybe?

Cybersecurity is still a young business discipline, and the sophomoric reactions kill credibility.

Some wisdom there to take away in the way you interact with your organization and/or clients.

Bottom line, don't be the department of no, be the department of GO - a thoughtful business leader who's considering every angle, not a kid who's jumping at any short term opportunity.

Tactics over tools.

Boy, I say that a whole lot.

It's one of the core value props for PowerPSA Consulting 

But just had another reminder of it this morning.

Look at the picture - which would you choose?

On the left is the marketed version of a "top of the line" chicken waterer and deicer. about $140 bucks. It's what we bought when we  got our first 6 chickens 2 years ago.

Since then:

- Found the chickens kick crap in it all the time.
- Filling is an absolute pain; takes 15 minutes.
- On really cold days, the edges freeze out.
- Rusted out and unusable after 2 years.

On the right, I present the $5 bucket (with a $35 deicer dropped in). $40 total.

- High enough that stuff doesn't get kicked in...
- If it does, settles to the bottom; fresh water!
- Filling? 5 seconds to spray from the pump.
- Open water all winter - even in -20 temps.
- No rust. if it ever breaks, only $5 bucks.

🤦‍♂️ Got tricked by the marketing...

How often do we as MSPs get caught up thinking a shiny tool is going to solve our problems?

We'd probably be better served getting our processes and systems aligned so that the tools we *are* using are maximized, and new tools actually have the intended effect.

So, take it from me (and the chickens)...

First, we should probably define "working"

Working means in-demand, profitable, growing, and transformative.

🔻 Not Working = Net Drain

So why is cyber dragging you down instead of lifting you up?

The best way to make your cyber services sticky, and to provide value to your clients as a trusted advisor for their business, is through a successful vCISO program.

As a consultant, I've seen my fair share, and I've identified 5 key hallmarks that MSPs who do this successfully demonstrate.

1.  𝗦𝗰𝗮𝗹𝗮𝗯𝗶𝗹𝗶𝘁𝘆
   - You can have the best program on paper, 
   - but if it's not built to scale, doesn't have process, 
   - isn't peppered with automation, it's going to fall flat.

2. 𝗧𝗮𝗹𝗲𝗻𝘁 𝗣𝗶𝗽𝗲𝗹𝗶𝗻𝗲
   - What's your plan for developing new vCISOs?
   - If you don't have systems to build and mentor talent...
   - You're going to find yourself out of runway pretty quickly.

3. 𝗦𝗲𝗿𝘃𝗶𝗰𝗲 𝗗𝗶𝗳𝗳𝗲𝗿𝗲𝗻𝘁𝗶𝗮𝘁𝗶𝗼𝗻
   - Have an ICP...and actually use it to focus targeting.
   - Dare to be different! Find a unique approach or niche.
   - This makes you the go-to MSP for vCISO services in it.

4. 𝗖𝘂𝘀𝘁𝗼𝗺𝗲𝗿 𝗦𝗮𝘁𝗶𝘀𝗳𝗮𝗰𝘁𝗶𝗼𝗻
   - Nothing speaks success louder than happy clients! 🎉 
   - Without scalability; talent; differentiation- it's a non starter.
   - If your clients are quiet, something's not quite right.
   - Don't ignore this!

5. 𝗣𝗿𝗼𝗳𝗶𝘁𝗮𝗯𝗶𝗹𝗶𝘁𝘆
   - All of this means nothing if you're not making money.

• Building the right talent
• A properly utilized ICP

What's the biggest mistake I made when building my first MSSP?

Not telling everyone I was doing it.

You see, people in our current IT-focused MSP were vaguely familiar that we were going to be offering security services, but they had no idea what that really meant for them.

▶️ Sales didn't realize:
• It would be an entirely different animal to sell. 
• They didn't have explanations of the ICP or value prop.

▶️ Engineering didn't realize:
• They were going to have to be involved...
• and how cyber controls would affect their clients.

▶️ The Help Desk:
• Didn't have clearly defined rules of engagement;
• Including how to escalate issues to security, or when to.

▶️ Account Management:
• Didn't understand the offerings...
• what types of issues clients might have;
• much less how to interact with clients regarding those.

We had a great team, and we iterated, learned and improved - even experienced success - but not without scars.

...and it's where I realized how important the "connective tissue" linking these disciplines together is.

💡 I wish there was a PowerPSA Consulting back then to give me the answers and solve some of that pain.

But the good thing is:

It gave me the insight to build you a proven path to success - whether you're just getting started, or if you're headlong in the middle of the storm with your current program.

Mistake: not considering/knowing the budget calculation mechansisms for your MSP clients' cyber program. 

Is their technology budget 5%, 10%, or even 25% of revenue? 

Is their cyber budget 10% of that? 25%? higher?

Wait.

- Do they have a cyber budget?
- How do they determine their budget?
- Have we even asked them these questions?

Starting these conversations and then digging in with 2nd and 3rd level questions will help you constructively challenge many incorrect assumptions.

e.g. - cyber is 5% of technology - why? 

𝘛𝘩𝘢𝘵'𝘴 𝘫𝘶𝘴𝘵 𝘸𝘩𝘢𝘵 𝘸𝘦 "𝘥𝘰"
