Your retention problem isn't a retention problem. It's a career development problem. And most CTOs don't realize they're creating their own talent drain every single day.

During a recent interview, a CTO told me they had a big retention problem.
“We feel like a stepping stone,” they said.
"We've got these great intern pipelines. We hire junior devs and fresh grads, but by year two or three… they’re gone. Poached. Off to somewhere better."

So, I asked: What’s the career plan for someone who joins?
“What’s a career plan?”

And there’s the real issue.

Most people want to grow. 
Learn new skills. 
Move forward.
A good rule of thumb: every 18–24 months, there should be a promotion, an increase in scope, or at least clear skill expansion.

Eighteen months is about the time it takes to truly master a role, peek behind the curtain at the bigger pieces, and be ready to take on harder problems.
Most companies… don’t map this out. 
They hire someone to do a thing, hope they’ll keep doing that thing, and act surprised when people leave.

Don't get me wrong, there's nothing wrong with just wanting to churn out boilerplate code all day long. 
There are some folks out there who are great junior developers, are happy to just be chugging along, and don't really care for much else (feed them pizza, get code output).

(Don't get me started about these same companies wanting "rock stars"...)

But most folks want to feel like they're progressing.
So when that 18-month mark hits and nothing changes? 
They start feeling stuck. 
And when they don't see opportunities internally, they'll find them externally.

This is why, during interviews, you should always ask about turnover. 
If people are bouncing every 2-3 years, that tells you everything you need to know about career development there.
But if folks are sticking around for decades? 
That's the green flag you're looking for.

I am all for company loyalty and sticking around. 
I'd love to find my forever home as a VP of Software Engineering somewhere and not have to worry about looking for work (My tenure average is between 5-10 years).
Unfortunately, life happens, progress stalls, or the company makes some bad financial decisions, and you get swept up in a RIF.

As Bryan Creely says "you're the CEO of your own career."
If you're not seeing the growth you expected after 18-24 months, maybe it's time to make that next move yourself.

The companies that get this? 
They keep their talent. 

The ones that don't? 
Well, they get to keep explaining their retention problems to folks they're trying to hire.

Circle 1: "Chop Suey!" - System of a Down 
Workday makes you manually your uploaded resume info 3 times. But every time you hit submit there are 2 new errors. 47 minutes in, you get an automated rejection for being slower than the candidate who finished in 46.

Circle 2: "Take the Money and Run" - Steve Miller Band
A recruiter reaches with the perfect role. As they go to submit, they run into a little snag. Says your resume is failing ATS checks. The fix? A "consultant" who, for just 9 easy payments of $99.99 can make it ATS complaint.

Circle 3: "Mr. Roboto" - Styx 
Your new resume beats the ATS, only to unlock the AI recruiter mini-boss. You're facing a one-way video interview where an algorithm judges your micro-expressions as you sing your resume in reverse chronological order.

Circle 4: "Working for the Weekend" - Loverboy 
After 17 interviews, they're impressed! "The thing is, my boss really likes you but before we can proceed, could you just do this one tiny 300-hour project so we can consider the next steps?" 

Circle 5: "The Sound of Silence" - Simon & Garfunkel 
They promise to get back to you by tomorrow. Maybe they forgot. 2 weeks you reach back out. Maybe I emailed the wrong person. Six months later you see the job re-posted and you wonder if the original recruiter spontaneously combusted or something.

Circle 6: "Time after Time" - Cindi Lauper 
A company from 2 years-ago emails: "Hello! Sorry we didn't reach out before. But we've just opened (yet) another role and wondering if you'd be interested in starting the entire interview process over from the beginning." Sure, why not. Not like you have anything else better to do these days.

Circle 7: "Cruel Summer" - Taylor Swift 
Offer accepted, LinkedIn announcement posted. Hanging out in your newly leased apartment waiting for the movers to arrive. An email pops up on your laptop on the floor: "We regret to inform you... position eliminated... restructuring." Your phone chimes notifying you that the signing bonus check just bounced.

You black out as the world starts spinning in rage.

You wake up in a cold sweat at your old desk. 
Final Destination trailer frozen on your screen. 

It was all a dream.
Your boss appears at your cube. 
"Hey, can I see you in my office? There's something we need to discuss..."

The job market's broken. 
But we're still building our careers one rejection at a time.

Whoops, I Did It Again (And So Will You If You're Not Careful). ALERT - The ATS Scam gets an AI upgrade.

So there I was, minding my own business in #OpenToWork mode, when this recruiter slides into my inbox. 
Claims he's Hap Guirguis from ManpowerGroup, and wants to place me as a VP of Software Engineering at a large manufacturer.

Has a legit-looking profile (if you click the link). 
Had a real job from a real company.
Could talk a good game about ERP transformation in manufacturing, and the role itself.

The guy seemed to know his stuff. 
We went back and forth for days. 
He even called me... the number matched his number in the email. 

Then came the hook: "Your resume is perfect, and the hiring manager loves it. There's just one tiny problem... it's not ATS compliant. But don't worry! I know this amazing resume specialist who can fix it for the low, low price of $499.95."

And that's when I realized I'd been had.

Here's what I missed (and what you should watch for):

* The email said "Manpower and Partnering Company" instead of just "Manpower Group." Close enough to fool most people at a glance.

* The domain was manpowergrouphire.com, not manpowergroup.com. They even set up a sneaky 302 redirect so when you visit their fake site, it bounces you to the real ManPower website. Clever little bastards.

* "Hap Guirguis" is a real person... just not the one emailing me. They cloned his profile and everything.

Your fraud-detection checklist:
* No legitimate recruiter will ever ask you to pay to format your resume. Ever. They might help you tweak language or focus, but ATS formatting? When they're supposedly talking directly to hiring managers? Run.

* Verify domains obsessively. These scammers are getting good at picking names that look almost right and are redirecting theirs to the actual one.

* Check email headers. Most of them don't bother setting up the MX records and end up using some generic email service (in this case it was gappssmtp.com).

* If things feel off, double check. If they email you, connect with them on LinkedIn (search them yourself, don't click their links). If they reach out on LinkedIn, ask them to email from their corporate account.

* Google Voice numbers are cheap and easy to fake. Make sure phone numbers are at least in the same area code where the company operates.

The scary part? These aren't your grandfather's prince inheritance emails anymore. 
AI's making it so these artifacts are looking legit, tailored to what you'd actually be looking for.

And if it wasn't for the fact I've seen this ATS scam a hundred times over the past 2 years, they might have actually got me.

A couple chats, maybe they'd put your info in their system. 
Few weeks later... new job.

Today? 
You might be best friends with the hiring manager and still can't get them on the phone. 
They're drowning. 
Hundreds of people asking for "just five minutes."

Even when you connect, their organization requires graduation from a 12-step program just to sign up to consider applying.

Then 80% of the time? 
They close the role anyway.
Maybe reopen it later. 
Who knows?

So there you are... doing everything right. 
Every 10 steps forward, you find yourself 20 miles backwards.

Yes. People are still getting hired. 
Millions of jobs exist. 

Because it's not just about reaching humans anymore.
Once you do, good luck with the rest. 
What used to take chasing dozens of opportunities now stretches into hundreds. Thousands.
Three interviews become twelve... then just one more.
Then just one more.
Then just one more.

And you'll never know because the company vanished like a ghost getting exposed to UV light.

So put on your best mask.

Everyone's panicking about LinkedIn using their content to train AI. But didn't we already sign up for when we chased the now-dead "Top Voices" badges?​

Me? I'm welcoming it with open arms.

I've always said I wish I could beam my knowledge directly into people's brains. 
After decades leading software teams, I've accumulated some... let's call them survival tactics.

Like using Mario Kart Battles to prevent your developers from jumping out of a window during a seven-alarm production fire.

Or leveraging mini pizza bagels as psychological warfare to encourage self-organizing scrum teams. (Don't ask. It works.)

Sure, 17k people follow my daily musings about tech leadership and the beautiful chaos of software development.
 But there are millions in this field who could benefit from learning how to navigate the madness without losing their sanity... or their teams.

My tiny collection of posts here isn't going to reach everyone who needs to hear "maybe don't deploy on Friday" or "your architecture doesn't need to be microservices, it needs to work."

So no, I won't be diving into settings to opt out of AI training.

The knowledge is meant to be shared. 
The more people who understand how to lead technical teams without burninatoring everyone down, the better off we'll all be.
Even if it means my rant about leadership in the age of AI becomes some algorithm's breakfast cereal.

Information wants to be free. 
And frankly... so do overworked engineering managers.

Question to the resume experts... If I pay you enough, can you beat the ATS for a recruiter job at Nike for me? I can only do remote though so you'll need to sneak that in somehow...

also these are pretty legit companies if anyone is looking I've sussed them out pretty well. Except Nike I don't know how that is I just want a discount on shoes.

Dirac is hiring a recruiter onsite in NYC. Tough roles you need to be a stone cold killer of a recruiter for. Anduril has a few seats open. One you need to obtain secret clearance for. Gong is onsite in Cali I believe and Vercel I didn't see any but someone could correct me if I'm wrong. 

Go get em.
