I geek out about all things data (qualitative and quantitative) and how we can use it to build creative and effective campaigns.

I've spent at least seven-figures in LinkedIn Ads across B2B SaaS companies, and I keep seeing the same painful mistake: Teams treat budget allocation like a finger-in-the-air exercise.

Someone asks, "What should we spend on LinkedIn?" and the answer comes back as "Let's start with $3k and see what happens". No math. No model. No meaningful way to know if you're underspending or lighting money on fire.

This approach guarantees one thing: You'll never know what's actually working.

Here's what I use to set budgets that account for market reality:

Budget = Audience x Penetration x Frequency) x (CPM/1000)

Let me break each variable and why it matters:

- Audience: This is your actual number of profiles that match your ICP criteria on LinkedIn. If you're selling to VP+ of Sales persona at SaaS companies with 50-200 employees in NAMER, you might have 8k accounts. Maybe less. But get the exact number from LinkedIn campaign manager.

- Penetration: What % of the above audience do you realistically need to reach each month? Most folks assume 100%. In reality, 50-70% penetration is strong. Why? Things like frequency caps, user activity patterns, budget pacing, and auction competition all limit your ability to blanket-cover your audience. Plus, not everyone is doom-scrolling over here. 

- Frequency: This is where many folks get it wrong. They either hit someone once and wonder why nobody remembers them or blast them 30 times and burn out the relationship before it even starts. The ideal range I try to hit is 10-15 in the last 30 days. That's about 3-4 impressions per week.

- CPM: This fluctuates based on targeting specificity, creative quality, bid strategy, and competitive density in your market. I typically start with $130 if I don't have any data and then rerun my projections after I have some data. 

Quick example:
- Audience: 7900 targetable profiles
- Penetration: 60%
- Frequency: 10/month
- CPM: $130

That gives us 7900 x 0.6 x 10 x ($130/1000) = $6,162/mo

That's your baseline monthly budget to achieve meaningful reach and frequency. 

The good thing about this is it gives you defendable budget tied to actual market math. So when your leadership team asks why you need $6K/mo, your response is strong. 

And this framework scales. Running multiple segments? You can calculate budgets for each segment and roll it up to give you your overall budget.

Another deeper insight many miss: You've indirectly also set leading indicators. Penetration & frequency drives brand lift and pipeline contribution far more than raw budget size. 

I've seen $21k/mo budgets perform worse than $10k/mo budgets because the larger one was spread too thin across poorly segmented audiences. You hit 40% of five different segments at 4 frequency each... nobody remembers you. The smaller budget hits 65% of the one well-defined segment at 10 frequency... that audience actually knows who you are. 

This why precision beats volume on LinkedIn.

If your product marketing and content aren't strong, your LinkedIn ads are dead on arrival.
Here's why.

I believe LinkedIn Ads is a distribution channel and not a discovery channel.

I no longer test if a segment cares about our product with LinkedIn ads. This channel rarely works for that. 

Instead, I amplify what's already working. What I'm really doing is taking your winning message and showing it to the right people more often.

That means, your message (product marketing) and proof (content) are the deciding factors between a successful and a failed campaign.

When product marketing is weak:
- Your ICP definition is fuzzy.
- Your messaging sounds like everyone else.
- Your offer isn't a no-brainer

Ads simply amplify that confusion.

When content is weak:
- You can't prove your claims.
- You rely on "book a demo" ads a lot.
- You give no reason to believe.

And your ads amplify that indifference.

But if you have both of them dialed in, your product marketing builds a message that hits a nerve and your content backs it up with proof. 

Combine that with LinkedIn ads, you get guaranteed eyeballs for messaging that resonates, from the people who are most likely to buy your product.

When auditing LinkedIn ads, I don't jump directly into campaigns. Instead, here's what I do:

I first try to understand three things:

1. Are we reaching more of our ICP, or just showing more ads to the same people?
2. Is engagement growing because our message is landing, or because we increased spend?
3. When performance drops, is it creative fatigue or audience saturation?

The problem is getting this information from campaign manager is a pain. And it's IMPOSSIBLE if you want to see weekly trend split by industry.

So, I wrote a detailed playbook on Fibbler (thanks Adam Holmgren) on how I use Fibbler + HubSpot to build 3 critical reports that give me these insights. 

You should go read the article but here's the summary:

Report 1: Accounts Reached Trend, Split by Industries
This is my awareness ceiling & shows how many unique accounts I reach WoW, split by industries. 

When reach climbs: It means we increased budget recently, or LinkedIn's algorithm is finding new accounts.

When reach plateaus: We need more budget if penetration is low or add frequency caps to force algorithm to reach new accounts.

Report 2: Engagement Trend for Accounts, Split by Industries
Engagement is the first signal of message-market fit. And I can finally see how our engagement looks like WoW split by industries.

If engagement drops 2-3 consecutive weeks despite stable reach, it usually means people are tuning us out. This signal appears weeks before conversions drop, early enough to act.

It's earliest warning system for creative decay and fastest signal that new messaging works.

Report 3: Click Trend for Accounts, Split by Industries
I track Click-to-Engagement Rate. 80%+ is strong. Anything below is a worrying sign. 

Low ratios mean:
- Weak emotional trigger = Interesting but not urgent.
- CTA mismatch = Too big a leap (“Book a demo” vs “See how others solved this”).

High engagement + low clicks is just entertainment. Nothing wrong with it. But if your entire linkedin ad account is just about entertainment, you're just making noise. 

With this set up, I see the story unfolding before it even happens:

- I spot which verticals are warming up before they show in pipeline. If healthcare engagement jumps 60% over three weeks, I know momentum is building, even before MQLs spike.

- I diagnose creative fatigue objectively. Engagement declining week-over-week despite stable reach isn't a mystery. It's a clear pattern demanding action.

- I make budget decisions with confidence. Most marketers see declining performance and think "we need more budget". That's a creative problem, not a budget problem. This system shows you exactly that.

Most marketers look at lagging indicators like conversion rates, CPL, pipeline influence, and wonder why they're always reacting instead of preventing problems.

This system gives you leading indicators. You see momentum building or declining 3-4 weeks before it impacts pipeline. Enough time to steer before anything breaks.
