Not every cold email campaign will work (shocker, right?!) The biggest mistake? Tweaking a dead campaign for too long. I follow a simple rule: If I’ve made 4-5 iterations at any stage (open rates, replies, positive replies, etc.) without hitting benchmarks, I move on. How do you know when to pivot? → Reply rates <2% (enterprise) or <4% (SMB) after 5 tests → Positive reply rate <25% after 5 tests → Lead-to-meeting rate too high to scale (e.g., 1 meeting per 2,000+ leads) At that point, I either: → Change my segment (target different industries, job titles, or signals) → Test new offers (e.g., free reports, video audits, product comparisons) → Switch to phone & LinkedIn for more direct feedback Not every campaign is fixable. It's my fall back when I need to see whether my messaging is truly not relevant or not a big enough priority. "I'm sure you've got a million other priorities right now so do mind if I check in from time to time in case this becomes a focus?" If that doesn't work... scrap the campaign lol. #sales
Most cold emails sell the tool instead of reframing the problem. Here’s a simple example... Bad message: “Save time using our AI-powered recruiting assistant.” Nobody bites on this if they don’t already think time spent on recruiting is a big enough issue to fix. But watch what happens when you reframe the problem: Better message: “Most hiring managers are still spending 5–8 hours a week manually screening resumes. We’ve found most of them don’t realize how much qualified talent they’re missing — because they simply don’t have time to review every applicant.” This changes the narrative. You’re not selling AI automation. You’re selling against talent loss. That’s a much harder problem to ignore. And it makes your product the natural next step. Good outbound doesn’t start with, “Here’s what we do.” It starts with, “Here’s what you might be missing.” #sales #outbound #coldemail
Open rates are increasingly unreliable due to bots and Apple’s Mail Privacy Protection. Focusing on them too much can actually hurt your deliverability. What I do instead: (1) Keep open tracking on for the first week to benchmark performance. (2) Aim for 40%+ open rate—if lower, troubleshoot: - Deliverability setup (SPF, DKIM, DMARC) - Subject lines (shorter, curiosity-driven, personalized) - Opening sentence (mention your research up front) - Verified data (bounce rate <5%) Once I hit 40%+, I turn off open tracking and move to the next metric: reply rates. #sales #ai #coldemail

So did 50 other people in their inbox! Real personalization connects the news to your offer. Try this instead: “Noticed your new partnership with Shopify—have you run into [specific challenge] yet as you scale e-commerce integrations?” Relevance > Recognition. Start with the news. A lot of people think email design or length makes or breaks reply rates. The reality? Only two things matter: 1️⃣ Who you’re targeting 2️⃣ What you’re saying If your reply rate is <2% (enterprise) or <4% (SMB), check: - Are you hitting the inbox? (Deliverability first!) - Are you personalizing the first line so it doesn’t look automated? - Are you speaking to a real pain point, not just listing features? Most people fail at cold email because they’re guessing what the prospect cares about. Instead, upload recent call transcripts into ChatGPT and ask: “What are the top 3 pain points my prospects mention in their own words?” Then test those in your next campaign #sales #outbound #coldemail

Getting a 4% reply rate is great… …but if most replies say “Not Interested”, your campaign isn’t scalable. Your positive reply rate should be 25% or higher. That means 1 in 4 replies shows real interest—"send info," "follow up later," or "let’s book a call." How to improve it? → Use low-friction CTAs: Instead of "Want to book a call?" Try... "Can I send over a quick resource?" "Mind if I share a short video?" Cold emails should (almost) never pitch the product. Instead, they should plant the seed. Here are 3 examples: 1. The Comparison Bomb “Teams on Datadog are spending 20–30% more than those using PulseCore — and still missing key incident alerts. Want a side-by-side breakdown?” You’re not saying they’re wrong. You’re suggesting they might be missing something. Execs eat this up, because it gives them the one thing they’re always looking for: A competitive edge. 2. The Invisible Cost Angle “Most engineers spend 5–10 hours a week untangling legacy code and chasing undocumented dependencies — but that time never shows up on any report. It just quietly kills sprint velocity.” Some of the best problems to sell against aren’t the loud ones. They’re the quiet, nagging costs the team’s learned to live with. 3. The ‘Why Now?’ Trigger “With Google phasing out third-party cookies, we’re seeing weaker retargeting performance across the board. Teams without a first-party strategy are falling behind fast — especially this quarter.” You don’t have to sound alarmist to create urgency. You get the point :) Personally, I like these notifications to be sent directly to me on Slack. Then I can manually verify and begin outreach. Here's a stupid-simple way to know when a prospect signed with your competitor. That way, you can time your outreach right before their renewal. If you're in a market where prospects only take calls around contract renewals (think sticky products like CRM, HRIS, or marketing automation), this is a game-changer. In ZoomInfo, go to: Technologies > Advanced Search > Technology Added Date This lets you see when your ICP adopted a competitor’s tool—so you can anticipate when they’ll be evaluating new options. Example: If you sell CRM, find companies that onboarded HubSpot in 2023. They’re likely renewing (or switching) in 2025. Check out the video for more context.
