Last Saturday something unexpected happened.
(Proofs attached)

I ran our regular LLM evaluation test on the internal code of my pet project.

I do these tests after every major LLM release — GPT, Claude, etc.
The goal is simple: learn the model’s limits before my engineers use it in production.

And things got interesting fast with a new Claude Sonnet 4.5

The model rewrote the entire legacy code of my old mobile project — around 15,000 lines.
It rebuilt everything with a new, modern animation system and a Liquid Glass design.

I didn’t write the code.
I only orchestrated it (aka fixing build errors and exceptions)
It took about 4 hours of back-and-forth. (see screenshot of log)

Some features and animations that were impossible to build in the old tech stack appeared automatically! 

But this wasn’t hands-free automation where most non-tech founders get stuck post vibe-coding (hello to #Lovable)

There’s a specific protocol I follow for these tests —
→ generate user specs
→ consistent prompts
→ version control

Without it, the model drifts away into tech debt.
With it, you get real result

Those prompts & insights we will try to make our protocols now. 
→ 4 hours into 1 hour
→ 12 prompts into 1 prompt

To get results faster for clients.

AI won’t replace engineering.
But it will completely change how we handle tech debt.

If an AI rewrite can cost 20% of the original effort — maybe it’s time to stop patching.
Not migrations.
Not incremental fixes.
Blank-page rebuilds, powered by code agents.

Be brave and keep investing into AI experiments.
The ROI will come.

If you're a Founder with FOMO about AI agents, you're worried about the wrong thing.

Everyone keeps shouting about billions in the AI consumer market.

Every other day, there’s a new “legacy-code generator” or “AI assistant” making noise on X.com and raising money.

Meanwhile, in the background, researchers and engineers are quietly building and shipping real things with free open-source models and tools.

No hype. Just output.

And it blows my mind that teams are spending on 5 random AI subscriptions and buying credits—
but not dedicating even a few hours a week to exploring how to build software differently.

There’s a massive productivity shift happening under the surface.

Most people won’t see it until it’s too late.

I can barely keep up with all the new tooling dropping every week.

But I can’t stop.

Because one out of every three tools I test boosts engineering output by 10–20%.

That’s huge leverage.

If you’re leading a tech team right now, you should be obsessing over this.

→ Study what’s being released in open source.
→ Build small internal experiments.
→ Stop chasing whatever’s trending this week.

The quiet ones are winning right now.

Last couple of weeks: talking to founders about their AI game.

Same mindset every time. There's a magical AI tool that can fix an entire department.

Here's the problem: AI integration is like making people use laptops instead of paper. You need to enable them with the correct workflows first.

If you have no good operational workflow - AI only makes it worse.

My advice to founders:
1. Find most productive employees
2. Incentivize them to use their workflows with secure AI models
3. Once you see productivity boost - automate it

Don't expect 3 → 2 → 1.

It never works backwards.

I am leaning in the same summaries the more we play with AI strategies at Kunso 

We get hyped by non-technical people doing prototypes, 
but I think we will end up with polymath designers / developers / products who can do all things together. 

Being able to Orchestrate and fix not be paralyzed by errors is a huge thing in AI-driven development.

My design tools pack has changed dramatically over the past 3 months. Figma usage is dropping steadily. Even Figma MAKE still doesn’t MAKE a lot of sense. You can’t rely on an AI tool with a limited number of tokens… and no option to buy extra. I’m finishing a big project right now and don’t even see how many requests remain. It drives anxiety but not fun.

I found the best set for me: 
Cursor + GitHub + Vercel + ChatGPT 

I use the last one as an additional assistant and ask stupid questions like:
“Why do I need to create different branches?”
“Why do I get this error?”
“How can I avoid it next time?”

And this is the best learning experience I can imagine: Just do it ➡️ Get some troubles ➡️ Fix it yourself. 

What’s next? 
Designers who can code will be the next big thing. Just think about it: Level of problem-solving skills ➖ Technical boundaries 🟰 Superpower.

This is golden advice: 

"The problem is you can't spot a top 1% engineer if you're not a top 10% engineer yourself. This applies to everything."

Big fan of remote for 2 reasons: 

1. Engineering work requires Deep Focus, without a feeling that someone can ping you. (Yes slack management also matters)

2. Talent access. Just pure game of numbers, if you're hunting for A-Players you need to have a good top-funnel for talent.

This was a combination of a lot of luck, focus and an excellent team

Looking back, our team's success boils down some key principles I'm sharing in a 700-word long post: 

I hope that it will help every startup as much as it helped us: 

1. You need to be in the details. 

The best founders can zoom all the way in and out. If someone tells you to “scale yourself” by pulling back too early - they’re wrong. 

Being in the details is important to understand what org structure best fits your company's goals. Every 'in the weeds' founder designs their org structure from first principles. 

Jensen: 40 direct reports, 
Elon: Engineers in charge of everything, 
Jobs: Creative Dictatorship with Directly Responsible Individuals. 
Zuck: The first growth-hacking team

Founders not in the details forget what makes their products great and eventually recede into designing a standard org with standard departments which lead to standard results. 

2. Your company's fate is 70% sealed by the first 20 hires 

Ben Horowitz: "I got this advice like 27 times. They said 'Look, here's the key: Hire A players:' and I was like ok yeah, my plan was to hire a bunch of morons but now I'm going to hire A players" The hard part isn’t intent, it’s judgment.

The problem is you can't spot a top 1% engineer if you're not a top 10% engineer yourself. This applies to everything.

3. Be extremely responsive.

If I reply in 30 seconds, what usually takes a day gets done in hours.

What takes hours gets done now.

Speed compounds.

4. Your TAM is limited by your imagination, not by the market. 

Constantly rethink the pod, find other big issues that need solving and are valuable, and solve them exceptionally well. We went from contracts ($100M) to Employer of Record ($300M) to Payroll ($200M). 

Each 3x'd the TAM.  

5. Never run out of cash.

The only way a business dies is by running out of cash.

Profitability = power. You call the shots, not investors.

You can always act in the company's long-term interest because you know you are safe. 

We reached Series A after spending <10% of our seed.

We have been profitable for the last 3 years.

Cash discipline buys freedom.

6. Over-index on angels early.

Angels are your best shot at making important people care - when it matters. They might not be involved day to day, but when you really need help, they’ll show up. If you don't know how to solve a problem, you should know at least a person who knows the person who can.

Pick the right ones, and time your asks well.
