The unemployment rate in tech hit a new high in August at 6%. It’s a tough job market, but that’s no excuse for making the hiring process intolerable for candidates.

Hiring is broken, and it’s starting to look like companies want it this way. The process wastes everyone’s time, but no one seems interested in fixing it.

Companies post fake jobs and put people through lengthy interview processes to harvest candidates for later. How do you do that while still calling yourself a professional?

Some businesses require 3+ interview rounds, and all I can think is, ‘Who has time for this? Do these people have nothing else to do?'

Is there a prize for the most creative reason to reject a qualified candidate? They had a gap in their work history. They job hop. They didn’t send a thank you note. If they can do the work…who cares?

Why do companies repost jobs that already have over 500 applicants? I guarantee that at least 3 of them are qualified, so just get to interviewing.

Why hold out for the best candidate? Most job descriptions are bloated and ask for capabilities that aren’t used by people doing the job today. Qualified = Overqualified.

Hiring managers hold out for a perfect hire. Anyone who fits that description won’t take the salary being offered, and even if they do, they won’t stay more than a year.

Successful, growing companies have more important things to do. They streamline hiring processes so they can get back to work.

Companies with too much middle management create work to keep people busy. It’s the only explanation that makes sense.

OpenAI doesn’t care if its models work for businesses and products. It’s chasing AGI, and that’s why it will fail. Products force companies to confront the AI last mile problem and avoid mountains of technical debt.

Training a model that’s 80% of the way to being useful costs about half of training a model that meets functional and reliability thresholds. The approach that delivers 80% is rarely feasible for solving the last mile.

OpenAI and Google pivoted back to data when they realized that $60 million spent on high-quality data yielded higher returns than $60 million invested in compute or the model.

Apple realized that GenAI gulps up battery life and memory. It had to invest in optimizing for both to make Apple Intelligence feasible.

Salesforce optimized the process of developing agents. It reduced the resource consumption for tasks like building, testing, and validating alignment.

The AI last mile problem is where most of the work is. OpenAI is racking up technical debt by skipping past that and hoping level 5 AGI can solve those challenges itself.

In the long history of productizing ML research and AI demos, that’s happened 0 times.

Scarlett Johansson is one of Time’s most influential people in AI, ranking higher than Elon Musk. Is her ranking justified?

Ever since an AI app used her voice and likeness in an ad campaign on Twitter last year, she’s become an advocate for ethical AI. Oddly enough, she’s been one of the most effective.

She’s taken legal action that is setting precedents and showing how existing laws can protect our rights against AI misuse and data theft. Johansson has helped raise awareness and fight against deepfakes.

When OpenAI cloned her voice without permission, she got them to take it down almost immediately. That sparked a legal debate about preventing the same thing from happening to others.

It might not sound like much but think about all the other companies that have tried and failed to hold AI startups accountable. She’s won twice in less than a year.

Like it or not, celebrities are more effective at getting wider attention on dry issues like AI ethics and data privacy. AI influence extends beyond training models, doing research, and releasing products.

The AI copilot experiment has failed. LLMs are amazingly useful, but they are not reliable enough to work alone. They are not knowledgeable enough to function without data or capable enough to work without supporting apps.

Copilots need limits, guardrails, and default logic to fall back on or hallucinations end up going viral on social media. Businesses thought they would subscribe to a few copilots, and it would transform their business but that has happened exactly 0 times.

Experimentation is good, but after 2 years, it is time to try a new approach. Salesforce has gone all-in on agents and partners like AWS and IBM are building agents and defining actions with Agentforce.

Salesforce’s Agentforce are configured with a list of jobs they can do and apps and data sources they can use to do them. The agent converts the user’s prompt into a topic and only acts on it if the topic is a job the agent is authorized to do.

People can collaborate with agents in apps like Slack. Some agents connect with Tableau and bring data visualizations into the chat. Other agents retrieve information from documents. If the agent’s answer doesn’t meet a minimum relevance score, users never see it.

Copilots are designed to do it all on their own and LLMs are just not there yet. Building the LLM is just step 1. Agents get the most utility from GenAI by wrapping them in all the other components necessary for them to get jobs done.

Salesforce’s CEO sees a growing frustration with GenAI copilots. Customers abandon them after realizing they don’t deliver any value. In Marc Benioff’s words:

“Microsoft has disappointed so many customers with AI.” He’s not saying that GenAI doesn’t work, but most copilots don’t do the work people need them to. Many add steps without adding value.

AI agents and assistants are novelties until they can deliver work products and outcomes rather than do partial tasks. Salesforce sees 2 gaps that prevent copilots from becoming agents and assistants:

1. Lack of access to internal business data and no defined connection between intent and the data required to satisfy it.
2. They aren’t built with the ability to take predetermined actions or follow well-defined workflows to achieve an outcome.

Salesforce uses LLMs for intent detection, resource orchestration, and response delivery. It shifts the complexity of completing workflows using multiple apps and data sources from users to the LLM.

Salesforce’s Agentforce Agents will be front and center during Dreamforce on September 17–19, and I’m covering the event. I look forward to sitting down with Salesforce leaders and kicking the tires on the Agentforce platform.

1 billion AI agents online in 1 year. Salesforce just announced the largest deployment of AI agents in history. Its CEO, Marc Benioff, said that Salesforce “is only doing Agentforce.”

Do customers really want to talk to AI agents? The company demoed Agentforce handling a customer who needed to exchange a sweater for a larger size.

There was 0 wait time. There weren’t any “press 1 for …” or lengthy preambles, so the call completed in less than a minute. The voice was obviously AI, but it worked like a person.

Agentforce uses tools and pulls in data from multiple parts of the Salesforce platform, from Tableau to MuleSoft. It took 3 minutes to reconfigure the agent so it could do in-store pickup vs. just shipping for an exchange.

We have all seen amazing demos result in disappointing products. Benioff admitted that the first wave of AI failed to deliver and lost trust.

Benioff is betting that getting 1,000 customers to launch their first agent this week will prove that Agentforce is more than a cool demo. So far, I’m impressed by the potential and approach.

Top and bottom-line impacts are ground truth. Has Salesforce cracked the AI ROI puzzle?

AI can make us more productive, but it can also make us look like idiots. GenAI comments are everywhere, but the ones I’ve been getting sound like fourth graders mocking how their parents talk on conference calls.

Why would anyone want their names and faces next to obvious summaries and vacant questions that are often answered in the original post?

It’s hard to claim data science or AI expertise when they can’t get GenAI bots and agents to perform simplistic tasks for themselves.

Trust and authenticity are premium goods in the AI economy. A few GenAI comments are all it takes to make a person or brand look cheap and lazy.

Functionality is only one part of the AI equation. Reliability and perception are even more critical. Just because we can do something with AI doesn’t mean we should.

OpenAI’s o1 has PhD-level benchmarks, but the real world doesn’t care about test scores. Strawberry is about to face the same problems as people applying for entry-level roles.

Hiring managers are looking for capable of… Not knowledge of… One massive model and a mixture of models are inefficient at delivering work products and outcomes.

They’ve been working to perfect math reasoning, but we’ve had calculator apps for decades. Passing simple math to an app and writing and executing code for complex functions is more efficient.

2 variables and an if/else statement handles, “Which is bigger, 9.11 or 9.08?” GPT-3.5 could break a word problem into an equation for a calculator app or turn it into code for execution.

The data generated by doing math with app and code support creates the training data required for LLMs to improve their math capabilities.

There are better ways to deliver functionality today that will continuously improve LLMs over time.

The largest software companies on Earth have proven that the AI maturity model and multi-technology platform approaches are the most effective paths to productizing AI.

Trying to develop an AI that does it all doesn’t make sense. People use tools to get jobs done. Why would AI be any different?

Business leaders think the people who won’t return to the office are unproductive and are afraid of being discovered. In reality, being back in the office makes it easier to look busy.

RTO incentivizes people to test the job market, and top-tier employees have the easiest time finding new roles. Business leaders will feel the sting of RTO’s unintended consequences in a year.

The best data scientists and engineers (really every role) see remote work as part of their compensation package. It costs businesses nothing to provide and is an advantage in the race for AI talent.

Remote work encourages a diverse talent pool and supports people with families to care for. It improves productivity by preventing a lot of the cubical culture-driven burnout causes.

Most remote employees spend the 1-2 hours that used to be their office commute getting work done. Remote workers don’t miss early morning meetings because of traffic or snow.

If the work gets done, who cares where it gets done? If teams collaborate effectively, who cares where they sit?

I understand the motivation. Most companies are overstaffed, and teams are slowed down by people whose only job seems to be making work for everyone else.

RTO won’t solve that problem. If anything, cube and conference room cultures create more overhead while adding no value to the business. Bloated middle managers thrive in the office.

What's the difference between a dashboard and a data product? Dashboards have 0 value because they stop after delivering data. Data products create value by improving outcomes.

Never forget that there’s a person with a job to be done on the other side of data products. My doctor wants me to eat better, but the visual isn’t helping her finish that job.

A nutritionist thinks of the days each drink shaves off my lifespan. I’m seeing donuts differently and feeling less guilt about my 3 donut breakfast.

A successful data product shows me the damage some food choices are doing to my overall health and the benefits of other choices I’m making.

It would personalize data to show how eating a low-calorie, high-protein breakfast boosts my workouts’ impacts, while the donuts make it harder to do today’s workout.

Dashboards are a waste of resources. Data only creates value when it integrates into a workflow and improves its outcomes.

Some AI generates images of dogs playing basketball, but AI also generates images that save lives. Today will be a difficult day for much of Reno, but this map makes it safer.

We have a fire burning just south of Reno, and it’s predicted to spread between 3 and 7 miles today. A complex systems model built this image so we know what to plan for.

Most people in AI have never heard of complex or dynamical systems models, but we only know how to optimize computing for massive, complex LLMs because other fields figured it out first.

LLMs are not the most compute-intensive models. Fusion reactor, particle, climate, and material science simulations can dwarf LLMs.

They aren’t funded to be scaled to the same levels, so they’ve optimized to get every ounce of predictive power out of limited data and computing resources. LLMs are laughably inefficient in comparison.

If fire or hurricane models hallucinate, it puts people in danger, so these fields have already solved many of the reliability problems AI researchers are encountering for the first time.

Emergent model behaviors, chaos engineering, and alignment have solution frameworks in other fields. AI can accelerate progress by learning from applied sciences and engineering disciplines.

Today, I’m grateful to those who chose to model fire behavior instead of taking a higher-paying job modeling customer behavior.

AI platforms must be designed differently or they’re just digital with extra steps. Digital-native platforms support tasks, while AI supports workflows. Digital is responsive. AI is proactive.

I spent 2 weeks with Juniper Networks examining why its platform has gained wide adoption while others have flopped. They took an AI-native approach to platform design.

Juniper has data defining the highest-value workflows from years of customers completing them on the platform. That data trains AI to understand 3 elements:

1. What users do (workflows) to deliver an experience or achieve an outcome.
2. How success is measured in terms of experience levels and outcomes.
3. The steps that achieve the best possible experience or outcome (optimized workflow).

AI-native platforms understand the intents users bring to the platform and how to satisfy those intents. It manages common workflows in the background instead of waiting for users to start the process.

What Can We Learn From Successful AI Products?

AR glasses are cool, but Meta’s use of adapter weights to connect its large vision and language models is cooler. One massive model that does both is inefficient, and here’s how Meta solved that problem.

Adapter weights are additional layers or parameters trained to link two preexisting models without retraining everything from scratch. Meta used them to connect 2 knowledge domains: language and images.

Adapter weights are an ontology that maps one model’s representation of a knowledge domain to another model's representation of a different knowledge domain.

Said in Jensen Huang’s voice, knowledge domains have their own languages (or controlled vocabularies and ontologies that provide context). The language can be chemistry, genetics, or any knowledge domain.

Define action weights for a genetics LLM and pharmaceuticals LLM to get a pharmacogenetics LLM that suggests medication efficacy or side effects for testing.

Define action weights for advertising and sales meeting LLMs to see how changing ad content could improve sales cycle times or increase closing rates.

Chaining small, domain-specific models to create a generalized model is more efficient than the one massive LLM approach. Ontologies are cheat codes for training AI.

How do you calculate ROI for AI that supports internal workflows and operations? Data teams and executive leaders must quantify AI’s business impacts to stay relevant…and employed.

CEOs are tired of generic AI productivity metrics and efficiency measured in hours saved. They are looking for AI to drive growth and improve free cash flow, revenue, and margins.

Last week, Salesforce announced it would charge $2 per conversation for its AI customer service agents. Its CEO took a novel approach to quantifying ROI, connecting it to the conversation’s outcomes, not customer service agent time savings.

Thinking in terms of outcomes vs. tasks is an intelligent approach. An AI agent that helps a customer exchange vs. return a purchase has earned its $2. An AI agent that saves 5 minutes of CSR’s time hasn’t.
