The certification made her feel ready. It didn't make her the obvious hire. Those are two very different things.

Here's what she didn't realize: she'd been doing AI-adjacent work for years. She owned a recommendation engine. She made model trade-off decisions. She defined success metrics for ML-powered features. But her resume said "managed personalization features" — not "owned an ML-powered recommendation system serving 40M users."

She didn't have a knowledge gap. She had a narrative gap.

I ask PMs who work at Google, Amazon, Meta: "Tell me about your colleagues. Which certificates do they have?" Nobody can answer. They have no idea. Because nobody at these companies cares.

The market isn't looking for you to catch up to everyone else. It's looking for you to explain why you're different from everyone else. And that doesn't come from a badge — it comes from owning your narrative.

The recruiter asked for my salary expectations. I told them. Big mistake.

Early in the process, a recruiter will often ask: "What are your salary expectations?"

Most people answer immediately. They give a number. And they anchor themselves before the company knows they want them.

Here's the problem: once they want you, they'll pay more. Before they want you, they're just trying to filter you out.

The goal is to postpone the conversation as long as possible.

When they ask for your expectations, respond:

"I've looked at the range for this role and it aligns with what I'm looking for. I'd love to learn more about the scope and responsibilities before we finalize numbers."

If they push, ask them to share their range first. In many locations, they're legally required to.

If they share a range and the top of it works for you: "That's in the right ballpark. Let's continue and we can finalize details later."

If it's below where you need to be: "I'm looking for X. If that's not possible, I don't want to waste anyone's time."

Here's what happens when you postpone: you interview. You impress them. They decide they want you. Now they're willing to offer staff level instead of senior. Now they're willing to stretch the budget.

Delay salary conversations. Let them fall in love with you first. Then negotiate from strength.

What's your approach to salary questions early in the process?

While you're updating your résumé, someone with half your experience just landed an AI product role paying $400K+.

Not because they're smarter. Not because they're more qualified.

Because they stopped job searching the old way.

Here's the uncomfortable truth:

The AI product management market is moving faster than any hiring wave we've seen in a decade. Companies are building entire AI product teams from scratch. The window is wide open.

But it won't stay open forever.

AI isn’t what’s keeping product leaders up at night.

In this episode of the Intentional Product Manager podcast, Shardul Mehta shares what he’s hearing from CPOs + VPs of Product and it’s a shift a lot of PMs are underestimating:

Product management is being forced to prove ROI.

Not just:
“We shipped X”
“Users liked it”
But: “Why does this deserve continued investment?”

We talk about:
the credibility gap (teams can explain what they built, not why it matters)
the translation tax (leaders rewriting PM work into board/exec language)
why Senior PM → Director fails when people try to become a “super PM” instead of building the decision system

"Should Google make washing machines?" You said no. Here's why that hurt you.

One candidate got this strategy question: Should Google enter the washing machine market?

His instinct was to say no. It's completely off mission.

Bad move.

Saying no right away looks like snap judgment. You haven't explored the problem. You haven't demonstrated strategic thinking.

Instead, say: "That's an interesting question. Let me talk through how I'd evaluate it."

Then walk through your framework: → Is there something meaningful we can do that aligns with our mission? → Can we solve a real user problem? → Would it contribute to our business?

You might still conclude no. But you might also discover a nuance: maybe Google doesn't manufacture washing machines, but they partner with Whirlpool to make them part of the connected home ecosystem.

The point isn't the answer. The point is showing your thinking.

Never start a strategy question with a conclusion. Start with a framework. Then work toward the conclusion.

Don't lead with "no" in strategy questions. Lead with "here's how I'd think about this."

What's the strangest strategy question you've been asked?

"Tell me about yourself" isn't an invitation to share your life story. It's a pitch.

Almost every interview starts with some version of "Tell me about yourself."

Most people answer with a chronological walk through their career. Started here, moved there, then landed here.

That's the worst possible answer.

This question is your chance to set the agenda. Use it.

Here's the structure:

First 30 seconds: Your angle of mastery. What you do, what makes you different, why you're sitting in this interview.

Next 90 seconds (optional): One or two stories, summarized in 3-4 sentences each, that prove your angle of mastery is real.

Final 30 seconds: Why you're interested in this specific role and company.

That's it. Two and a half minutes max.

The goal isn't to tell them everything. The goal is to make them want to ask more.

If you do this well, their follow-up questions will be: "Tell me more about that first project" or "How did you approach that challenge?"

You just guided them to ask exactly what you wanted to talk about.

Tell me about yourself is a targeted pitch, not a biography. Lead with your angle of mastery.

How do you currently answer "tell me about yourself"?

And yet… most product managers still haven’t changed a thing.

They're cold applying.
Using 2019-style resumes.
Pitching generic experience instead of clear ROI.

The problem isn’t that they’re bad candidates.
It’s that they’re invisible.

Meanwhile, the ones landing the best roles?
They aren’t just good.
They’re impossible to ignore.

They’ve learned how to:
Lead with narrative, not credentials
Show strategic proof before the first interview
Build warm referrals instead of hoping for luck
Interview like a peer, not a hopeful
Earn trust before a job even opens

You don’t stand out by doing more.
You stand out by doing it differently.

The rules changed.
Stop applying like nothing did.

In Iceland, they say there's no such thing as bad weather. Just bad clothing. This applies to your product management job search.

"The market is just terrible right now."

I hear this every single week from product managers.

And I get it. It IS harder.

But here's what I've learned from coaching 1,000+ PMs:

The market is never the primary reason someone can't land a great role.

Right now — in this market — my clients are landing at Google, Meta, Amazon, Stripe, and Coinbase. Some have multiple offers. Some negotiating $100K+ increases.

Same market as you. Different strategy.

When you say "the market is terrible," what you're actually saying is: "My current approach isn't working in this market."

That's actually good news. Because you can't change the weather. But you can change what you're wearing.

The PMs who win in tough markets ask different questions:

"How do I position myself as the obvious choice?" — not "Why won't anyone hire me?" 
"How do I access opportunities with less competition?" — not "Why aren't my applications converting?" "
What are the people succeeding doing differently?" — not "Why is this so hard?"

These aren't reframes. They lead to completely different actions.

The market is the weather. Your strategy is your clothing.

Dress for the storm.

You did great work. But can you explain why it mattered?

"I led a compliance initiative that ensured we met regulatory requirements."

So what?

"I improved the onboarding flow."

So what?

"I launched a new feature."

So what?

The “So what” is the most important part of your story, Without it, you're just describing tasks.

Every accomplishment should connect to business value or customer value.

Compliance initiative → "Without this, we couldn't serve enterprise customers, which was 60% of our revenue target."

Onboarding improvement → "This increased activation rates from 40% to 65%, which drove $2M in additional annual revenue."

New feature → "This solved the #1 customer complaint and moved our NPS from 32 to 47."

If you can't find the so what, dig deeper.

Why did the business invest in this work? What would have happened without it? Who would have been affected?

The so what might be five layers deep. That's fine. Keep asking until you find it.

Every accomplishment needs a so what. Connect your work to business or customer outcomes.

What's the so what for your main project?

You don't need 20 behavioral stories. You need two great ones that you can adapt to any question.

When people prep for behavioral interviews, they often try to write a story for every possible question.

Conflict story. Failure story. Influence story. Data story. Customer story.

It's exhausting. And it doesn't work.

Here's what works instead: Master two stories. Then learn to zoom in and out.

The behavioral keyword method works like this:

You have a comprehensive success story. Within that story are multiple moments: working with engineering, handling conflict, prioritizing, influencing without authority, dealing with ambiguity.

When they ask "tell me about a time you dealt with conflict," you don't launch into a new story. You zoom into the conflict moment of a story you already know inside and out.

This lets you:

→ Practice two stories until you know them cold
→ Adapt on the fly to any question
→ Maintain confidence because you're working with familiar material

Start practicing. Do behavioral mocks. See where you struggle.

Only then should you write a third story. And only if you're consistently hitting the same blind spot.

Two well-practiced stories beat twenty half-prepared ones. Master the zoom-in technique.

How many stories do you have ready for behavioral interviews?

Your interview story is boring because it lacks stakes. Here's how to fix that.

Storytelling needs drama. Even in an interview.

"We decided to work on this because we hadn't prioritized it for 17 years and finally had bandwidth."

There's no urgency there. No stakes. No reason to care.

Compare to:

"We hit our worst churn quarter in company history. If we didn't fix this, we were at risk of missing our next funding milestone."

Now there's tension. Now the story matters.

This isn't about making things up. It's about framing the real situation in a way that creates investment.

Every project had stakes. Find them.

→ What would have happened if you failed?
→ What timeline were you working against?
→ What was at risk for the business, the customers, or your team?

Drama does two things:

First, it makes your story memorable. Second, it justifies why you're spending interview time on this particular problem.

If there were no stakes, why should they care what you did?

Find the drama in your real situation. Frame it so the stakes are clear. Make the interviewer care about the outcome.

What was at stake in your best project?

Someone said they'd refer you. Then they went silent. Here's exactly when to follow up.

You reached out. They said yes. You sent your resume. Then nothing.

How long should you wait before following up?

Here's the cadence I recommend:

Day 1: Send your materials with a thank you.

Day 2: If you haven't heard back, send a reminder. "Just wanted to follow up since the role might expire. Appreciate your help."

Day 4-5: Send one more. "Checking in one last time. Let me know if anything else would be helpful."

After that, move on. But don't feel bad about the follow-ups.

Here's my default assumption: people won't see or respond to my first message. It's not personal. They're busy. Your message isn't as interesting as whatever just popped up on their TikTok.

So you need to follow up. Expect to follow up. Build it into your process.

The power of this assumption is that it stops the negative self-talk. You're not annoying them. You're reminding them about something they said they wanted to do.

Follow up at 1 day, then 2-3 days, then 4-5 days. Assume they forgot. They probably did.

What's your follow-up cadence? How many times do you reach out?

Should you specialize or stay general in your Product Manager job search? It depends on one thing.

Someone asked whether they should target jobs in their specialty or cast a wider net as a generalist.

Here's how I think about it:

The job you're most likely to land quickly is the job you've already done for someone else.

That's the lowest risk choice for the company. You've already proven you can do it. There's no guess work.

So if you want to maximize your odds of landing something fast, lean into your specialty.

But what if you want something different?

Think of your transferable skills as circles on a Venn diagram. The more circles that overlap with what the job requires, the stronger candidate you are.

You don't need all of them to overlap. But you need enough.

Healthcare to FinTech? You might have regulatory expertise that transfers. Two-sided marketplace to e-commerce platform? You might have supply-demand balancing experience that applies.

Find the overlaps. Tell stories that highlight them.

And know this: the earlier you are in your career, the less specialization matters. You just haven't done enough to have a narrow lane yet.

Specialty gives you the highest odds. Generalist is possible with the right overlap. Know which game you're playing.

Are you positioning as a specialist or generalist? What's working?

You applied to 40 jobs online. Got 10 rejections. Heard nothing from the rest. Welcome to the lottery.

Someone came to our coaching session frustrated.

They had applied to 40 jobs. Roles they were perfectly qualified for. Roles they thought were a great fit.

10 rejections. 30 silence.

I asked: How did you apply?

"Mostly online. A couple referrals."

There's the problem.

Online applications are a lottery. You're competing against hundreds of other applicants. Many companies have roles posted that are already filled or on hold. Some use auto-rejection systems.

The jobs you got through referral? Those probably moved forward. The ones you applied online? Those probably didn't.

The math is brutal but clear:

→ Online applications: single digit response rates
→ Referrals: much higher response rates
→ Direct hiring manager outreach: highest response rates

If you're spending most of your time applying online, you're playing the worst odds game.

Shift the ratio. More networking. More referrals. More direct outreach. Fewer blind applications.

Online applications are low probability. Referrals and direct outreach are high probability. Do the math.

What's your ratio of referral applications to online applications?

Product managers — you're saying 3 words in every interview and stakeholder meeting that are quietly capping your compensation.

They sound polite. They sound normal.

But to hiring managers, promotion committees, and leadership — they signal hesitation, lack of ownership, and uncertainty.

And they're the difference between a $200K offer and a $400K+ offer.

I've coached over 1,000 product managers and sat in promotion discussions at top companies.

The PMs who get paid more aren't always more skilled. They sound different.

They speak with conviction. They communicate outcomes like commitments, not wishes. They frame recommendations like insights, not opinions.

The PMs who stay underpaid?

They minimize their own work without realizing it.
They hedge when they should lead.
They soften their point of view until it disappears.

You probably said all three words in your last interview or stakeholder meeting — without realizing you just sabotaged your own earning potential.

This will:
-> Learn the approach that top interviewers actually evaluate you on

-> Watch your recordings (yes, the painful ones) and iterate

THEN, when you walk into that final round, you'll perform — not just survive.

But mock volume alone isn't enough. Think about it…

That's why some people do 30 peer mocks and still bomb final rounds.

Whilst others do 5 coached sessions and get multiple offers.

Mock interviews are one small piece of the pie.

But like our clients have found:

Remember:

The quality of feedback matters more than the quantity of reps. One session with a seasoned coach who interviews at Google  AND has learned how to coach product managers is worth ten with someone who doesn't.

Should you get a referral or reach out to the hiring manager directly? Wrong question.

Do both.

There's no rule that says you can only do one.

The only downside: if you apply online first, some companies won't let someone refer you after. So get the referral before you apply if possible.

But you can absolutely:
→ Ask someone for a referral → Reach out to the hiring manager on LinkedIn → Apply online as backup

They're not mutually exclusive.

The best approach for a role you really want:

Find someone who can refer you. Ask for the referral.
Research the hiring manager. Send them a note explaining why you're a great fit for this specific role.
Apply online if the other two don't move fast enough.

Multiple paths increase your odds. Use them all.

Referral or direct outreach? Both. Do both.
