I went quiet over the holidays.
Not because I ran out of things to say. That never happens. ☺️

Because I needed to hear myself think.
Time out of sync. On purpose.

I’m back with a different energy and a clear idea for 2026: Focus.

For me, that looks like simplification and elimination.
Fewer priorities. Clearer standards. Faster decisions.
More “no,” less “maybe,” and less time spent entertaining the unaligned.
Less noise. More signal.

New favorite word: peradventure 🙃

It comes from old French par aventure → “by adventure,” “perhaps,” “who knows?” It’s like shrugging and saying, “Let’s see.”

I’ve noticed that the more senior people get, the less they admit how much is actually improvised. How do you personally balance preparation with leaving room for things to unfold?

I’m as much of a control freak as anyone. I love a good plan, clean slides, solid scenarios, tidy calendars.

This word helps me embrace my inner spontaneity.

A lot of what’s worked best in my life and business has come from conversations, ideas, and decisions that were pure peradventure.

We say we don’t like change, but that’s only half-true. Our brains are wired for novelty. Too much sameness and we don’t feel “safe,” we feel bored. Stuck. Numb.

→ The problem isn’t change. It’s uncontrolled outcomes + no story to hold them.

As leaders, we live with uncertainty anyway. Lately I’ve been using peradventure as a quiet reminder to loosen my grip:
💡 Show up prepared… and detached from exactly how it “should” go
💡 Make the decision… and let reality co-author the result
💡 Plan the work… and leave a little white space for surprise

Certainty feels productive.

It also keeps a lot of leaders stuck.

Because when you chase certainty, you start negotiating with reality. And reality does not negotiate.

Clarity is different. It is a commitment to how you will operate when plans break.

I keep thinking about Rich Diviney’s point: mastering uncertainty is not about knowing what is next. It is about knowing how you will show up. Biology, psychology, behavior. The part we pretend is optional until it becomes the whole game.

Two levers make a disproportionate difference:
➡️ Margins. Plan space for the unexpected. Not as a productivity hack. As a buffer, so disruption does not hijack decision quality.
➡️ Recovery. High performers can run hard for a long time, until recovery disappears and the system gets brittle.

What helps you come back from reactive to clear, fast?

If AI companions are becoming part of people’s emotional support system, what’s the minimum “duty of care” we should expect by default?

And who should be responsible for it: the model makers, the app builders, regulators, or all three?

And where does personal responsibility start here? What boundaries do we need to set for ourselves?

China has proposed new rules that would require emotionally interactive AI systems to detect distress, flag conversations about self-harm, and hand those moments to humans. There would be additional protections for children and other vulnerable users, and limits on how emotionally dependent people can become on AI companions.

It’s easy to conclude that this is simply about increasing authority and control over our personal AI conversations. But it’s worth sitting with what this regulation actually reveals about our changing relationship with generative AI.

Humans naturally attach emotion and meaning to responsive companions.

So when AI systems speak in familiar language, respond with care, and show up consistently, it’s no surprise that people form attachments. This isn’t new behaviour. It’s cultural.

AI now sits at the centre of many people’s loneliness, grief, anxiety, and distress. It’s being turned to for far more than cold, neutral efficiency. Once something listens and responds in ways that feel personal, it stops being neutral and becomes familiar, even trusted. But we cannot forget that this is prediction, not empathy.

At first glance, China’s proposals seem to recognise this.
The more uncomfortable question is how fast we are responding.

We’ve already seen what happens when this remains unexamined. In cases involving Meta and OpenAI, families of young people who died by suicide have alleged that emotionally responsive systems and platform designs contributed to isolation, distress, and harm. 

The technocracy did not pause. 
It did not meaningfully change course. 
Systems continued to scale. 

Responsibility fell, as it so often does, to grieving parents, who were left to carry accountability through the courts.

Meanwhile, we have an avalanche of information about the logical and technical benefits of generative AI. We debate political consequences. We worry, rightly, about environmental impact. 

But when the focus shifts to the more vulnerable, human side of AI, the conversation grows quieter and more uncomfortable.

There are of course real tensions here. Privacy. Autonomy. The risk of limiting tools that could genuinely help, including therapeutic ones. Concerns about control, ethics, and individual rights are valid and deserve serious consideration.

But avoiding the question altogether doesn’t make it go away.

If we are building systems that people turn to when they are most vulnerable, what responsibility comes with that?

We’ve seen this pattern before. Engagement first. Safeguards later. Families living with the consequences.

I’m not saying China necessarily has it right.

I am saying they’ve named something many societies have been reluctant to face. Emotionally responsive AI is now part of our shared emotional environment.

The real question isn’t whether machines can feel.

It’s whether we are willing to take responsibility for what they make people feel.

Silence might be the most underrated leadership move.

I’ve been enjoying the mystery comedy series The Residence and loving how the main character uses silence. It’s a hilarious study in discomfort: people squirm, then sprint to fill the space. So much truth.

It reminds me of the leaders I work with who are training their “coach” muscles:
✅ Better questions.
✅ Less expert-mode.
✅ Fewer drive-by solutions.
✅ More real listening.

All good.

But the real boss level is silence.

It’s the hardest because silence feels like you’re doing nothing. And for high performers, that is basically a personal attack. It’s uncomfortable for everyone. Also wildly effective.
