Most teams use the Strategy Diamond
But only half of it.

The Strategy Diamond by Hambrick and Fredrickson remains one of the most elegant ways to describe strategy.

Five simple questions:
1️⃣ Where will we be active?
2️⃣ How will we win?
3️⃣ How will we get there?
4️⃣ When will we move?
5️⃣ How will we make money?

Yet in practice, most teams only ever use the Diamond;
not the framework behind it.

They sketch five boxes on a slide, fill them with ideas, and expect alignment to emerge.

It rarely does.
Because the Diamond was never meant to stand alone.

Behind it sits a complete model that starts with purpose and objectives and ends with organizational design—the real-world enablers of execution.

The Diamond is just the heart of a much bigger system.

Without clarity on why you exist (mission, purpose, ambition), strategy loses direction.

Without clarity on how your organization will support it (structure, capabilities, leadership), it loses traction.
Strategy without either is just wishful thinking.

That’s why I turned Hambrick and Fredrickson’s full framework into a single, visual tool: the Better Strategy Canvas.

It’s not a new model.

Honestly, I can’t hear “strategy is choosing what not to do” anymore.

It’s quoted in every boardroom, repeated in every strategy meeting;
and yet, most still miss the point.

Too often, leaders use it as an excuse not to make a genuine choice.
They proudly cross things off the list;
but never truly decide what to pursue.

Here’s the uncomfortable truth:
👉 Choosing what not to do is meaningless if you haven’t chosen what to do.

Strategy isn’t subtraction.
It’s direction.

It’s the clarity of saying:

“This is where we’ll play — and why.”
“This is how we’ll win — and how we’ll allocate resources.”
“This is what success looks like — and what we’ll commit to.”

Without that, saying “no” is just drifting with more elegance.

Most business schools teach strategy the wrong way.

They teach it like a recipe.
A few frameworks. A few steps.
A set of “best practices” to follow.

Students memorize models.
Apply them in tidy, predictable cases.
And graduate believing strategy is a process — not a way of thinking.

That’s the problem.

Because strategy in the real world isn’t linear or uniform.

And yet, most textbooks flatten this complexity into one “accepted truth.”

Instead of starting with theories, it begins with the strategic problems real leaders face.
Each issue — from competition vs. cooperation to profit vs. purpose — is explored through multiple, even opposing, lenses.
Students learn to compare, debate, and synthesize rather than memorize and repeat.

The goal isn’t to follow frameworks.
It’s to develop independent strategic thinkers who can navigate ambiguity and shape their own view of strategy.

What’s a good strategy to learn about strategy?

Most people still learn strategy as if it were a formula.

Follow the steps.
Memorize the models.
Apply the tools.

That’s not strategy.
That’s administration.

In most strategy courses and textbooks,
you’ll find the same pattern repeated:

❌ A single, accepted view of what strategy “is.”
❌ A linear, step-by-step process to follow.
❌ Simplified, reworded ideas from past thinkers.
❌ And a strong bias toward one national or business context.

It’s clean.
It’s structured.

But it kills independent strategic thought.

Strategy isn’t a discipline of answers.
It’s a discipline of questions.

At the Better Strategy School, we don’t teach strategy like that.
