After breaking 7 records in my final quarter as VP Sales at Proposify, it was time to move on to the next challenge.

I had worked with Q4's CRO Mark Ramsay a few times from a consulting capacity (LevelJump, Proposify), and was really impressed by his revenue leadership. I wanted to join his revenue team full time, which brought me to Q4.

At Q4, I'm heading up sales enablement. I'm working on resources, training, coaching, and aligning sales plans/processes to our increased revenue growth.

I'm working on scaling the sales team, sales process, and revenue channels so we can reach the next level of revenue growth in the company.

Doing all this, while bringing an amazing product to sales teams around the world, saving them the headache of putting proposals together, helping them increase their close rates, and making leadership teams confident that sales is equipped with the right content and pricing to help grow revenues.

I moved into the Director of Sales position to head up the rebuild of our sales process.

This was not an easy task. I came mostly from a marketing background at early-stage tech startups. And I had only briefly managed an SDR team years prior.

But a lot of the programs I had launched for sales enablement were really taking off. The Executive team wanted to task me with rebuilding our sales process and team from scratch.

There were a lot of trials and errors, but we had amazing team members that really focused on learning and growth, and got us there.

During this time, we were able to get our sales cycles below 30 days, increase our close rate significantly, and triple our average deal size.

We also learned a lot about pipeline growth, velocity, hiring, onboarding, training, and coaching.

Because of this, I was tasked to lead the next phase of growth for the Proposify sales team.

I joined Proposify as Sales Enablement after moving back to Halifax from a 5-year stint in the Toronto startup scene.

I was excited to bring a lot of my learnings to an Atlantic Canadian SaaS startup and help grow revenue.

Initially, I worked on aligning the sales team to the overall objectives of the executive team from a go-to-market perspective.

I got a chance to optimize our process, implement our sales methodology, refine our coaching programs, and get our sales team to close bigger deals faster.

In May, I was asked to rebuild the sales team as we hit the reset button.

As my career developed, I noticed that I got the most enjoyment from working directly with the sales team.

I had enjoyed this in previous roles at other SaaS companies. So I wanted to get closer to the Sales Enablement space.

I met with David Bloom to discuss how I could get into the local Sales Enablement space in Toronto, but we immediately hit it off.

After a couple whiteboarding sessions, I was brought on as the first marketer, and fourth team member.

I had to build a marketing engine and sales process from the ground up. I had a chance to get my hands dirty at prospecting, running sales cycles, doing demos, and training reps while I was there, which is not something a marketer would typically get the chance to do.

David and I, along with our VP Product, James Tam, worked on getting the company to product-market fit.

It was a great time - we hired people, made mistakes, worked with great customers, and saw the revenues grow from little to something in just over a year.

Some of the proudest work in my career was done here.

Not only did I learn a lot about sales enablement, but I also developed my project management skills, my accountability, and really honed in on managing up.

I ultimately decided to leave a great product and team so my wife and I could move back to Halifax, NS to be closer to our own family.

After having worked at two smaller SaaS startups, I wanted to try something bigger.

I needed a bit more structure for my development, and wanted to hone in on my strategic marketing skills.

I joined FlashStock at around 50 employees, and saw it through a growth spurt to 120 employees, ultimately being acquired by Shutterstock in summer 2017.

My biggest learnings here came from my demand gen partner, Roger Figueiredo, who taught me about the importance of setting expectations around project management and deadlines, and the importance of data cleanliness.

After finishing my year at an agency, I went back to a SaaS startup as the first marketer hired on the team.

We were about 10 people total at the time, with some early traction in the market.

I had to build a marketing engine from scratch and support the sales team with leads and content enablement.

I grew a small team of marketers and briefly managed a BDR team too as some sales leadership was transitioning.

This was my first time managing people. I learned a lot about what to do, and what not to do.

I also learned how to build key parts of a revenue engine.

SteamFeed was a passion project that came out of DJ Thistle and I when I first graduated university.

Being in Halifax, NS, with little job prospects at the time, I partnered with DJ to launch an online publication focusing on digital marketing and tech.

Eventually, we had over 80 regular monthly contributors, hundreds of guest writers, and over 120,000 visitors a month.

It was a great project, learned a lot about content marketing, managing a website, managing writers, editing, and growing an idea from nothing.

It supplemented a lot of the stuff I was doing in my day job.

But after almost four years, and multiple promotions on DJ and mine's real jobs, we decided to hang up our hats and close down the website to focus on other things.

It's crazy how bad product vs GTM attitude has gotten in SaaS.

There's clearly misalignment happening. Churn is at an all time high. Revenue growth is an an all time low.

Sales and CS blames product. Product blames sales and CS.

The reality is that everyone plays a role in these numbers. And if you have a good system in place to make it easier for the two sides to agree on what needs to be built, then the numbers take care of themselves.

Here's what I hear from GTM about product:

-they're not focused on what the market wants
-they're only building stuff that makes us look cool
-everything is AI, AI, AI, but not focused on our core products
-when I give feedback, I have no clue if they've looked at it
-when I see the roadmap, I wonder why they're not focused on what customers want
-there doesn't seem to be a good process for deciding what to build
-I don't know what's being worked on

Here's what I hear from the product side:

-Sales and CS don't dig deep enough into the "why" behind the ask. 
-Can't be bothered to submit quality feedback that product can actually use. -They don't have basic product thinking skills needed to elicit useful feedback. 
-They are plagued by recency bias and don't see the big picture. 
-Only want to invest in what is going to close the current deal vs. plan for the future

You can tell from this that both sides want to better work together. They just don't know how.

Reality is the systems that both teams use aren't great at talking to eachother.

GTM teams live in email, meetings, calls, support tools, and CRM.

Product teams live in planning tools and JIRA.

Sales folks don't know how to use JIRA effectively. They're not trained on what to include when submitting feedback, why they should include it, when to submit, how to submit, etc.

Product folks don't necessarily know how to use the GTM tools effectively either. Most aren't fluent in CRM reporting.

When product teams deploy a workflow to capture feedback wherever the GTM rep has a screen open, more feedback gets submitted. When that workflow has clear guardrails, better feedback gets submitted.

When GTM teams submit better feedback more frequently, product has more evidence to support the roadmap. When the right info is added from the CRM, then product has a way to assess commercial viability of features requested.

It's almost a chicken and egg scenario. Who gets better first? Product working with sales/cs? Or sales/cs working with product?

Either way, companies that aren't solving for this in 2024 are quickly loosing in the market.

In the SaaS Olympics, not everyone gets a gold medal. What do the winners do differently?

The journey from vision to victory is paved with more than just good intentions.

Here's the untold secret powering the fastest-growing companies.

The thing I'm trying to understand through my conversations with product and GTM leaders is what really sets apart the top growing companies vs slow/no-growth companies.

Pretty much every company has a 3-5 year vision. They have annual Strategy, that flows to KPIs. Then quarterly plans (including product roadmaps) get formed from there.

If most companies operate this way, why are some products clearly better than others?

It's like the same with Olympians. They all have a vision of winning gold medal for their country. They all have a 2-4 year strategy for how to get there. Some win gold, some win silver, some finish in last place.

What made the gold medalist better than the others? What specific nuance they did have that the others didn't?

Here's what I've found out. Two things stand out:

1. The best product teams are MANIACLE about customer feedback.

They look at very specific details. They go deep into understanding their behaviors.

Workflows are well understood.

2. And the very best product leaders take a lens of "commercial viability" on everything.

They allocate dev resources to features that will make the company money. Revenue potential - cost of development. There's a clear return.

When you deeply understand customers, it creates a massive advantage.

70% of the product teams I've spoken with ignore customer feedback. They don't want to see it, they don't think it's very useful.

And when you look at the revenue impact of the product roadmap, and find the sweet spot between what customers want and what will make you money...

You grow. Period.

And that's how products become no. 1 in their categories.

It has a massive trickling effect on sales, marketing, and retention.

Get this right, and you'll become a leader.

It's even more important for Vertical/Niche SaaS companies.

How different leadership roles changed in SaaS from 2020-2024 

CRO:

Then: Focus on top down targets, hire your way to a quota number -> Now: Focus on efficiency, small teams, Rev ops

CMO: 

Then: Drive MQLs, focus on brand -> Now: own a revenue number, focus on positioning and demand gen, make sales easier

COO: 

Then: Focus on churn, customer operations -> Now: focus on NRR, own chunks of product strategy

CPO: 

Then: Focus on "building the next big thing -> Now: focus on building commercially viable features

SaaS went through a reset in 2022-2023.

Every category is hyper competitive. Hundreds of options to choose from.

Any mediocre or "nice to have" product got cut by procurement teams and CFOs.

With this also came a reset in leadership.

When VC money was practically free, you could hire ahead of revenue and have long runways.

That's not the case anymore.

The leadership reset goes back to what matters. It's what bootstrapped companies did all along.

I'm happy to see this shift happening. It's going to lead to better companies and products.

I'm curious how fast SaaS companies will adapt to this new leadership and what comes with it.

Good things take time.

This is often what holds back technical founders from making progress in their sales and marketing.

They expect a quick hack will yield immediate results. It never does.

But consistent activity over a period of time will make you better.

If you're anything like me, you're impatient when it comes to results.

Multiple times at Savio Technology Inc I've had to take a step back, reflect, and course correct my activities.

Things move slower than you want. That's natural, we're ambitious people.

If you track weekly metrics, you'll likely go nuts in the early days.

Some weeks you get a bit of a bump, making you optimistic.

Followed by slumps.

Makes the prospecting, the blog posts, the SEO, the website tweaks, the linkedin content, the outbound emails, etc., seem overwhelming.

You get tired, quickly. And then usually move on.

And that's where the mistake happens. Making too quick of a judgement call on a weekly metric.

You just didn't give it enough time. Everything new takes time. 30 days is not enough to see if something is working. Often doing 3-4 GTM activities at once helps improve the performance of all of it together.

When you look at the handful of metrics at the end of 3 months. Everything should be higher.

-MRR closed is up 368% from last quarter
-New logos up 100% from last quarter
-Net MRR movement up 213% from last quarter
-Demo requests up 14% from last quarter
-Deals created up 53% from last quarter
-Homepage visits up 13% from last quarter
-Several outbound meetings booked (none previous quarter)
-First outbound deal closed (none previous quarter)

This is where everything falls into perspective. Where the effort seems like it's paying off.

You take a look at the metrics, compared to the previous quarter, and you realize that you're in fact better.

That every activity mattered.

It creates momentum. Which you carry into the next quarter... then the next one... then the next one.... Then you realize you're a brand new company 12-months out.

Give your GTM activities time. They'll yield fruit.

Just don't set it and forget it. Do a bit every week. Compound the effect.

Trust me, you'll get there.

There’s a massive disconnect between product and GTM teams.

Product is a core part of a GTM strategy. But Product teams do not consider themselves as part of the GTM team.

You hear from sales and CS all the time - they have specific requests from prospects and customers. Those are signals for commercial viability. Prospects want to buy those capabilities. Customers will renew and expand for those capabilities.

Yet Sales and CS teams often feel like feedback makes its way to a void. There’s no visibility to what gets reviewed, when, how it gets prioritized, and when it’s shipped.

Once in a while, they’ll get to see what’s on a roadmap. And they often wonder why the product team isn’t working on features that are asked for by the market.

When you talk to product teams, there’s all sorts of answers for this. The feedback wasn’t very useful. Or they submitted a specific feature instead of a problem they’re trying to solve. Or they don’t believe in looking at specific customer feedback, they just want to get the themes then do their own research and discovery.

Whatever the reason, it’s causing a gap between what sellers can actually sell, what CS can realistically retain, and what product teams are delivering.

Sales owns the revenue number. CS owns NRR. But both these numbers are massively impacted by the product. Product doesn’t have accountability to those numbers.

So immediately from a measurement perspective, there’s misalignment. When you look at how SaaS was impacted over 2022-2023, it’s clear that there are lots of companies that raised a ton of money, and wanted to build “the next big thing.” But these products aren’t sticking anymore because they were nice to have, at best.

So there's now a reset happening in SaaS. Sales and CS took the brunt of it, then Marketing. But next up is product.

What's interesting in my conversations with Product and GTM leaders is that the COO is starting to play a bigger role in product strategy.

Lots of COOs are restructuring product teams and looking at ways to make the roadmapping process more customer centric.

Are COOs the product leaders of the future? Probably not, but it's interesting to see the shift happening to being actually customer-centric.

What is the impact of product on sales revenue?

When does specific customer feedback matter?

I've worked at a few SaaS companies where the head of product didn't really care about getting specific feedback from customers.

Those companies were mostly horizontal products that had internal experts.

You could gather themes from sales/cs conversations. Internal teams were also using the product.

An example of this would be sales tech. You're using your own sales tech to sell to other sales teams. You can often probe your reps on what's working, not working, etc. And you'll get a sense of what the market wants.

But what I've found over the last few months talking with product and GTM teams is that getting specific feedback when you're a vertical SaaS product is critical.

Our top customers at Savio Technology Inc fall in these categories:

-Freight Management Software
-Community Events Software
-CDN Software
-Estate Onboarding Software
-Waste Management Software
-Rent Roll Software
-Estate Administration Software
-Event Housing Software

I could keep going down the list.

But the common theme here is that they're niche vertical software. 

The reason they need to pay close attention to customer feedback and feature requests is that their workflows are so specific, that getting a minor detail wrong will render the features useless.

They also focus a lot more on commercial viability of features when they're prioritizing.

They still have a vision and strategy. But if you want to be no. 1 in a niche software, you need a deep understanding of what customers want and will pay for.

There's no broad use case. There's no multiple use cases. It's a single use case, to a specific function, in a specific industry.

If you don't get it right, you don't win. Period.

So when you're a vertical SaaS product team, collecting customer feedback is WAY more important than if you're building a horizontal product (although feedback is still important).

So collect feedback from sales, support, cs, and directly from customers. Organize it by product areas and specific features. Then determine the commercial viability of features before you build.

That's a winning formula in vertical SaaS.

If you're a vertical SaaS, you can't dogfood your own software.

Which makes customer feedback mission critical to your success.

Most PMs will never have done any of the workflows your customers experience daily.

Yet many of the product teams I've met lately don't have a process to collect and review feedback on a regular cadence.

Let that sink in.

The best products our there have the best workflows. They're embedded in the day-to-day tasks. They integrate with the right tools, in the right way.

If you're a supply chain management SaaS and get a workflow wrong, you could cause a $million bottleneck for a manufacturer.

If you're a therapy management software and get details wrong, a patient's wellbeing could be at risk.

The repercussions of missing the details in vertical SaaS can be dramatic.

Getting a functional system that allows you to collect feedback in one place, then action that feedback should be at the very top of the priority list as a product leader.

Not to mention that everyone's budgets are tight right now. Still feeling the market pinch from 2022-2023 now.

Allocating dev resources to features that aren't commercially viable and rooted in deep understanding of a customer's workflow?

That's going to cost you way more money than investing in a simple process.
