90 days ago, we started our AI SaaS. The first 30 days went well, but we crashed the last 2 months. Here's the full story:

When we first went to market, we focused on validating our problem hypothesis by selling our product idea.

We hit a clear pain point with some of the people we spoke with, and managed to convert 4 paid users in the first 30 days.

The background was diverse, and the use cases were varied from list-building to signals-tracking.

Eventually, we realised list-building was often a one-time build that didn't have much recurring use case, whereas signals-tracking was a constant need.

With this insight, we decided to refine our focus towards the signals side of things.

However, that was when things started going south…

Once we had refined our use case, we focused on the enterprise sellers as our new ideal customer profile (ICP).

However, while we had decided on this new direction, I failed to internalise it.

I was focused on booking meetings, and spoke with whoever would get on a call with me.

I ended up with 100+ calls, but only a minority of them with our ICP.

As a result, we had conflicting challenges faced by the people we were speaking with.

In addition to this lack of focus on who we’re speaking with, we were overly ambitious for our MVP version of the product.

As a result, our MVP launch went from days to weeks to months.

It took us about a month before we realised that our focus was too scattered.

Rookie mistake…

On top of that, because we didn’t set clear deadlines on when the product would be ready, I kept holding off discussions because I wanted to show people how the product looked like before selling.

So sales stalled, our product launch was delayed, and we didn’t get much done in the past 2 months.

Here are 3 PAINFUL lessons we learned:

1. MVP should be out in a week MAX

We shouldn’t have spent so much time on an MVP.

If it takes longer than a week, we’re trying to do too much.

The goal is to have a product that can solve a narrow problem, not EVERY problem.

2. ICP focus

I didn’t realise this back then, but I was too focused on vanity metrics — no. of meetings booked vs no. of conversations with ICPs.

It’s more important that I’m speaking with the right target audience, rather than keeping myself busy with non-relevant personas.

This lack of ICP focus also resulted in a lack of product focus because we tried to cater to too many challenges at once.

3. Experience matters

On the product end, Justin had to learn many things from scratch, and it was often a matter of “not knowing what needs to be done”.

This led to constant delays in our launch.

On hindsight, we were trying to do too much at once, which was why he struggled so badly.
