Why ‘Whale Clients’ are riskier than you think ... (And what agencies overlook) Most agencies celebrate landing a “whale” of a client. (I know I used to) But here’s what no-one talks about: 👉 Over-reliance If 40-60% of your revenue comes from one client, your agency’s at risk 👉 Power Imbalance Big clients = big leverage (You’ll bend over backwards to keep them) 👉 Opportunity Cost Time spent serving a 'whale' often blocks you from landing new clients Big clients aren’t the problem. But, a lack of a plan of what to do if they leave, is! This week, I suggest you go check what your revenue breakdown across clients is like. And if one big client leaving would sink you .... it’s time to adjust! (Better to be prepared, than caught in a crisis) :-)
Most agencies prepare for emergencies. Few prepare to prevent them! Feel like your agency is battling crisis after crisis? Feel like you can't catch a break to get enough headspace to grow? Then, you might have a risk problem! You can save yourself and your agency a load of money, time, stress - if you prepare for risks. Get in touch with me to ask how I've been helping other agencies to do this. That way, you can tick this off of your to-do list (once and for all)! :-)
Why busy Agencies go broke (and how to avoid the same trap) Now, MOST agency owners think .... More Work = More Profit But, here’s the reality ... Busy ≠ Profitable! I’ve seen agencies: 👉 Hustling 60-hour weeks (and yet losing money on core services) 👉 Busy growing their revenue (while shrinking their margins) 👉 Winning big clients (but working harder for less profit) Profit doesn’t happen by accident, it happens by design. So here's my question to you! "Do you know your most profitable service?" If not, you’re leaving money on the table! :-)
Hope vs. Strategy? Only one will save your agency in a crisis. When it comes to risk… hope is not a strategy. Here’s the difference: 👉 Hope means trusting things will work out. 👉 Strategy means having a plan when they don’t. Hope is ... “We’ll handle it if it happens.” Strategy is ...“Here’s the system to prevent it from happening.” Hope often feels easier. But strategy is what keeps your agency alive! Which one are you relying on? :-) P.S. If it's the first one, let's talk!
⚠️ A crisis doesn’t have to be the way you learn about a risk to your business! Most agencies wait until they're in crisis mode to think about risk management. (And by that point - you'll also face the cost of overlooking this process) But, what if you could proactively identify risks before they become problems? With my training, you’ll learn how to spot vulnerabilities early, build systems to prevent chaos, and make your agency more resilient. Ready to stop crisis-mode and start growth-mode? START by checking how 'Risk Ready' your agency is ... 👉 https://lnkd.in/ee8pe8j2
Here's 3 Practical Steps to Reduce Client Dependency. (Without panic selling) When your agency leans too heavily on a few big clients, it’s hard to sleep easy. (I've been there before too) To help you avoid losing sleep, here are 3 practical steps to reduce that risk: 1. Cap Client Exposure – No 'one client' should account for more than 30% of your revenue. 2. Automate Lead Generation – Build a low-effort inbound system (newsletters, case studies, etc.). 3. Create a Small-Ticket Offer – Design a scalable, low-touch product to smooth cash flow. The goal of this list? No single client should decide YOUR agency’s fate. What’s one thing from this list you could put in place this month? :-)
People can be your biggest asset. And also your biggest risk. In your agency - it's key you fix people problems BEFORE they become business problems! A talented team can take your agency further than you ever imagined. But people problems? Those can break apart everything you’ve been building. Remember to ... ✅ Talk to your team ✅ Set clear expectations ✅ Handle tension early Great agencies aren’t just built on ideal processes, they’re built on people who feel valued and aligned. When was the last time you made sure you checked in for your people? :-) P.S. Now is as good-a-time as any, so go check!
3 Quick Steps to Crisis-Proof Your Agency (Before you need it) When it comes to risk… you should know by now that hope is not a strategy. Here’s a simple 3-step checklist to protect your agency from future crises: 1️⃣ Run a “What If” Audit. Identify 3 critical areas where failure would hurt most (e.g., cash flow, key clients, systems) 2️⃣ Document Your Playbook. Outline who does what if a crisis hits (don’t leave it to chance!) 3️⃣Test Your Response. Run a 15-minute crisis simulation once per quarter. That way, you'll know if your team is ready if the real thing happens. It’s not complicated ... ... but it works! :-)
Most agencies don’t go under because they’re bad at what they do. They go under because one big client leaves! If 30%, 40%, or even 50% of your revenue comes from a single client, you’re one email away from a crisis. And yet … ❌ No backup plan ❌ No strategy to diversify ❌ Just hoping the client stays forever If this is your agency model ... it’s a ticking time bomb. What if you could see this (and other) risks coming BEFORE they explode your agency business? That way, you have time to make a plan of action to avoid the impact of them. That’s exactly what my 'Risk Management Training for Agencies' helps you do. https://www.robindoesdigital.com/#video-training :-) P.S. If you fear that one big client leaving would ruin your year, let’s talk! Or, drop a 🔥 in the comments if your agencies been in this client dependancy position before. (I know mine has!)
5 People Problems That Will Sink Your Agency (If You Ignore Them) Most agency crises don’t start with bad clients. They start with people problems. Here are 5 PEOPLE problems that can quietly wreck your agency: 1️⃣ Unclear Roles - When no-one knows who’s responsible, everything falls through the cracks. 2️⃣ Silent Resentment - Small frustrations become big explosions if left unspoken. 3️⃣ Talent Flight - Losing a key team member can destabilise projects overnight. 4️⃣ Over-Reliance on Heroes - If your agency falls apart when key one person leaves, you’ve got a risk. 5️⃣ Culture Drift – When growth erodes the values that made your agency great in the first place. It's easy to overlook that PEOPLE problems ignored today become BUSINESS problems tomorrow. Ask yourself ... Which one’s the biggest risk in your agency? #agency
Profit isn’t greedy .... ... it’s necessary. Without it: ❌ You can’t invest in better people ❌ You can’t reward your team ❌ You can’t survive the slow months Knowing your profitability points isn’t just about money. It’s about building a resilient, thriving agency. And if you don’t track it? The work you love could quietly bleed your business dry. :-)
When I was 11, I was featured in my home town's newspaper for winning a BMX in a 'JIF cleaner' competition. Though not a big town, Worksop Guardian's headline of 'Robin Rides A Winner' made me feel very proud! Last week, I found out I made it into the paper once again. This time for a 30-year anniversary of a short kid's book I wrote and illustrated with my Mum. Can't believe it's been 30-years!!! https://lnkd.in/eU3vnkPh With pancake day round the corner, it's a yearly tradition in my house to read the book to my kids (though they are a lot older now) and make a sh*t tonne of pancakes for everyone to eat! Though, I keep the use of food colouring strictly for illustrations only :-) Q. Have you made it into your local paper for any random reasons? And if so, does your headline beat my 'Riding a winner' one? Share if you dare! (You'll get no bad judgement from me) 😊
It’s 3 AM. You’re staring at the ceiling. Thinking to yourself .... ... Did I price that project right? ...... What if that client's late payment delays payroll? ........... What happens if my best developer quits? If your nights are like this, you’re not alone! Running an agency isn’t just about doing great work. It’s about keeping everything afloat while hoping nothing goes wrong. But hope isn’t a strategy. Want to know the difference between agency owners who sleep soundly - and those who burn out? Those who sleep soundly don’t wait for problems. They seek them out and find ways to prevent them. That’s why I created 'Risk Management For Agencies'. https://lnkd.in/e8kFEanX To help you stop firefighting and start feeling in control of your agency business. :-) P.S. 👇 Drop a 🔥 in the comments if you’ve ever had a 3 AM agency stress moment. (And if you want help to fix it, let’s talk)
"Once we hit $1M, things will feel easier." "We just need a few more hires, and we’ll be fine." "If we grow the agency, the problems will go away." Ever told yourself that? Here’s the reality .... ... Growth doesn’t fix risk. It magnifies it! • More team members? → More hiring risks. • More clients? → More financial complexity. • Bigger projects? → Bigger liabilities. Most agencies scale chaos, not stability. The good news? You can fix this BEFORE it becomes a problem. That’s exactly what my training helps you do: https://www.robindoesdigital.com/#video-training :-) 💬 If your agency has grown - but it’s still stressful, comment “scaling” below—I’ll share a key takeaway from my training with you.
