Tim Hillison just asked to see a model of something that replaces CAC/LTV. It’s time to retire CAC/LTV. It’s backward-looking, correlation-based, and blind to time lag and external forces. In an AI-driven world, we need a smarter way to measure GTM efficiency. Meet #CCER: Customer Contribution Effectiveness Ratio. What makes CCER better: • Filters out ineffective spend (only includes what causally drives value) • Adjusts for time lag, so you don’t overcredit fast/noisy channels • Uses NPV, so short-termism doesn’t win by default • Works at customer, cohort, or segment level • Adapts to real-world headwinds and tailwinds Let’s break that down: Numerator: Causal Customer Contribution (NPV) This is not traditional revenue or “LTV.” It’s: • The net present value (NPV) of what a customer actually contributes, over time. • Based on causal inference, not simple attribution — it isolates what actions (marketing, sales, product, CS) actually caused value. • Adjusted for external forces (e.g., market cycles, seasonality) and lag (e.g., how long it takes for impact to show up). Think of it as “how much value this customer generated because of what we did — not just what happened.” ⸻ Denominator: Time-Adjusted, Causally Linked GTM Cost This is not total CAC. It’s: • The subset of GTM spend that actually caused this customer to convert, expand, or renew. • Includes acquisition, onboarding, and retention costs, but only those proven to be causal. • Adjusted for time lag — credit is applied to the point of causal influence, not just the nearest event. Think of it as “only the dollars that mattered — when they mattered.” Bonus Metric: Causal Payback Period (CPP) How long does it take for a customer’s causal contribution to exceed their causal cost? Most payback models are calendar-based or heuristic. This one is truth-based. Why CCER beats CAC/LTV: • Filters out noise and spend that didn’t matter • Corrects for false positives from short-term, high-frequency touchpoints • Enables better forecasting and GTM planning • Adapts to external headwinds/tailwinds • Works at the individual, segment, or product level CAC/LTV came from a correlation world. CCER is built for the causal world.
