I’ve been there, done that. I made the mistake of thinking that working harder would eventually free me. But the longer I worked, the more the business leaned on me. More hours won’t get you unstuck — systems will. Simple systems that are easy to build in any business. Here’s where to start: 1️⃣ Audit your time: Find where hours disappear. 2️⃣ Define roles: CEO ≠ technician ≠ project manager. 3️⃣ Build your Org Structure: based on roles, NOT people 4️⃣ Map SOPs: Can be as simple as a 5-bullet checklist 5️⃣ Scorecards: Show the team what “done right” looks like. Make sure everyone knows what a good day looks like. I’ve used this framework to help owners step back, without the business falling apart. A soggy arse, no sleep and bad food….sound like fun? I’ve just recovered from a yacht race, here’s what I learnt. I used to race offshore a lot….when I was young and stupid - Sydney to anywhere: Hobart, Southport, Mooloolaba, Lord Howe…anywhere on the east coast of Australia. Whilst I’m not so young anymore, turns out I’m still stupid because recently I competed in the Pittwater to Coffs Race and decided it would be more fun to do it with only 2 crew - yep just two idiots and one small 32’ boat. We did really well, 1st in our division and came 5th overall on ORC (the magical handicap system). In offshore racing, you really want to win your division, and we managed to do that with only 2 of us. Here’s what I took away: ✅ Preparation is everything. We spent months training and testing:  sails, set up, refining processes. ✅ You need a plan — but expect it to change. We had a clear route mapped out - we didn’t follow it exactly but we stayed close. ✅ The fastest route is rarely a straight line. We sailed 254 miles to cover 225? That's normal. Progress often looks messy — in business and offshore. ✅ Sometimes you have to go backwards to win. Early on the first night, we made a tough call to head offshore, and for hours we were literally sailing backwards. But that move put us in stronger winds later and we made big gains. ✅ Know your numbers cold. For any given wind strength, we knew what boat speed we should be hitting. If we were off, we adjusted — trim here, sail change there. ✅ Weather the storms. We hit a dozen storm cells — some we dodged, some we couldn’t. Sometimes in business the market's great; sometimes it pounds you. You just have to manage it and keep moving. ✅ Get help from experts. We worked with a sailmaker, and we hired a coach who had won a Sydney to Hobart in our exact boat. A few hours with him saved us years of trial and error.   ✅ It’s not all sunshine and dolphins. Offshore racing gets ugly: howling winds, freezing nights, soaked to the bone. Business isn’t all highlight reels either. It’s hard, shitty, sometimes miserable. ✅ You need a strong partner. Racing two-handed means you need someone you can rely on when you’re exhausted, seasick, or just cactus. Good partnerships are a multiplier of strength. ✅ Always debrief. Always improve. After every race, we broke down what worked and what didn’t. Same in business: review, learn, improve. Constantly. ✅ When the storm hits, you only have what you have. No outside help. No resting. No “waiting for it to pass.” You trim your sails, fix what breaks, and keep going. Our most important lesson from that race was the most basic: drink, eat, and sleep regularly so you have energy and a clear mind to make the best decisions. We let ourselves down when we were dehydrated, hangry, and tired - you've got to look after yourself! (And yeah, it teaches you how to appreciate a hot meal and a dry bed too.)
