Orientations every 2 weeks

640 is 28% over 500
Industry turnover
Averages 49%

So 640 people is the number to hire
for the year at 49% turnover
on a 313 person need

22% absenteeism means
You need 383 people
on the payroll

So when it's time to fire someone

You have 15 minutes to make your adjustments

Start talking at 0606

(Spark, you couldn't clock in until 0600. 0606 was late)
(Red Dot, you could clock in at 0553. 0601 was late)
So to be the most generous, we'll say 0606 is late

If an associate ain't there at 0606
If other departments are short
they get sent to that dept

If an associate ain't there at 0606
If all departments are staffed
they get sent home

so we owe them
4 hours of reporting pay

You will talk until 0609
Stretch until 0611

First scan is due by 0615
Headcount is to be confirmed by 0630
Any shortages are balanced out by 0700

We as managers meet 30 minutes before break
So we can notify employees of
department moves...

before they go to break
so when they come out of break
they are mentally prepared to go elsewhere

Plus we know where we're sending them
we know how many we're sending
and we know who we're sending

Manager A 
Will bring them
Directly to Manager B

And the hours will be moved
from Department A to
Department B

We will know what the numbers should be
Not just because of the pre-shift meeting
but the weekly/monthly meeting also

The goal is Y
with a low end of Z
and a high end of X

If we ain't within threshold
Who needs help, who can send it
How much help is needed, for how long

And when will it all be back to normal?

We all have an End of Shift Summary
To submit internally to our shift
And as a handoff to the next

And we expect the same in return

You will stick to it
Or get steamrolled
Because the opposite of

Continuous improvement is being flat.

That's a one-on-one conversation...

Now...
My team
Hears the following:

We can only bitch about the handoff 
Up until the first break
Then it's on us

For the first 3 hours
We will prioritize Receiving
And we will prioritize Put Away

We can do 40k a shift outbound
Or approximately 4k an hour outbound
By 1st break, that's a 12,000 package reduction

Putting the backlog at a healthy 13,000 packages
At that time, the normal Full Pallet Pick team
Will switch FROM Put Away TO Picking

Same piece of equipment
Opposite function
Natural transition

This Full PALLET Pick Team
Along with the Full CASE Pick Team
Can sustain the 4,000 package per hour thruput

So the lesson learned here is
You can only complain about the handoff
All the way up until the first break of the shift

During that time
Figure out all the stops
You need to pull out to reset the playing field

Now, it doesn't have to FULLY reset the playing field
But it does need to give you a fighting chance
At winning by the ultimate deadline

Sometimes it's 10 hours
Sometimes it's 10 weeks
Sometimes it's 10 months

And yes
it can even be
10 quarters (2.5 years)

Funny how that works
Nobody is "given" 2.5 years
Let's take the first third of that time

That'd be 10 months
Let's just call it 3 quarters
That's why what I do takes 3 quarters

When you spend January thru September
Setting up your operation correctly
It makes it less stressful in Q4

That's how to build calm and capable leaders
They'll still have stressors during Quarter 4
But they'll be calmly managed...

How do I not get cut?
Well, we said there was a blade
Don't wait until it's coming down to act right

This is why structure is so important
If you don't KNOW who is in your area
How can you tell who to keep and who to cut?

Sure, people who been there the longest
May hit you with the
staring daggers

But so what
this is business
and it ain't personal

40% of your revenue was Q4
15% of your revenue is in Q1
a 62% drop in EVERYTHING

Headcount
Revenue
Volume

At that %
Good people
Are gonna get caught up

It's inevitable

Even MORE so 
why cross-training 
is so important during Q1

If you actually spent Q4
Getting your staff trained
Specifically more than 38%

You'll end up cutting
people you invested in
and that sucks the most

The third Monday in January is when most people quit their new year new me gym resolution... yes this has to do with cross-training



You're trying to be something you are
While trying to be something you are not
That LITTLE thing has got you in a chokehold

1) you are chasing perfection
- it's never about perfection
- it's about repetition
- it's about habit

2) it's tied to a one-time a year event
- every day is 365 days from
- some day 365 days ago
- get started, don't stop

3) you've made it pass or fail
- the reason I don't use the word kaizen
- is because continuous improvement
- is universal across any language

4) you've made it linear
- the best of us have some of the worst days
- usually pronounced because it shocking
- how someone so good can do so bad

5) you have no recovery plan
- at it's finest, you shouldn't miss two days in a row
- on the flip side, 1 day a week is greater than 0
- and 2 days a week is an improvement from 1



In Summary,
Cross-training in a warehouse
Is as mentally trying as cold-turkey gym-going...

1) ease into it
2) you have a whole year
3) missing a day ain't the end of the year
4) you will "regress" on every workout at least once
5) build back up to the last peak, and then push thru that

Stop looking at the scale
Stop looking at the numbers
In both places, focus on good form

and consistency...

You don't get fit overnight
You didn't get fat overnight
I'm talking about bottom lines

yours
and the corporate
you can make a difference in 90 days

and if you don't achieve perfection
use the next 90 days to... gasp
continuously improve

you don't need certifications for this 

if you're not going to do any better
this day, week, month, or quarter
why did you even set an alarm?

ups screws up
fedex screws up
target screws up
amazon screws up
walmart screws up

and they keep going...
figure out where you suck
then figure out how to suck less

Hell yeah, 
it is tiring at times
but you'll be ready when it matters most

so, even if you DO take today off...

The average thruput for 100 employees
Barring weather is 4,000 units an hour

Which means we're 6,000 units in the hole

What I want out of each and every one of you
Is to completely process your entire order
that means you will...

pick it, stage it
pack it, label it
palletize it, load it and ship it

the rest of the day...

We meet back here in 2.5 hours...

Our new target thruput based on attendance is 1,500/hr

Let's get it!"




When the situation runs away from you
There are GENERAL guidelines
and SPECIFIC guidelines

To get things back on track

100 people 
at 85% utilization
means they are active 51 minutes out of 60

(This is actual math)

If the 60 minute output is 4,000...
Divide 4,000 by 85%
then by 100

4,705 units
divided by 100
units for every wo/man hour is 47

(not uncommon)

if 5/8ths of the staff is absent
That's .375, 37.5% 
or 37.5 people

(so we'll call it 38)

38 * 47 = 1,786 per hour
but because we know for a fact
that people are doing secondary functions

1,786 is if everyone stays in their primary function

So, 1,500 is more realistic
Just so happens to be
84% of 1,786

(Typically, secondary function output
is 80% of primary function output
Again, not an atypical scenario)

15 miles 
is 2.5 times
the SIX mile radius

We'll meet
back in here in 2.5 hours
to check progress in our 10 hour shift.

A lot of the country is under winter warning TODAY
