We hire for hard skills but retain for soft skills-here’s the pattern I see:

A while back I hired a media buyer with a flawless portfolio. 

Day 1: tight audits, clean account rebuild, smart bid logic. 

Day 20: Slipped deadlines, vague updates, clients confused by jargon. 

The work was good-but the collaboration cost us time and trust. We wrapped the project and thanked him.

And this happened a couple of times.

Next hire wasn’t the flashiest. Strong fundamentals, nothing “genius.” But:

 – clear daily updates
 – asks great questions before acting
 – owns mistakes and fixes them fast
 – calm with clients when numbers dip

Months later we had fewer escalations, faster approvals, and more tests shipped. Same stack of tools-different soft skills => different outcomes.

My rule now:

 – Short, surgical work: hard skills can be enough. Come → fix → go.
 – Long-term collaboration: soft skills decide the ROI.

When possible, I try to screen for soft skills at the recruiting phase. When not, I do it in the first month after hiring, to shorten the learning curve about the candidate as fast as possible, and understand if there is a long-term collaboration fit or not.

Why soft skills compound in an agency environment:

 – Communication turns complex work into simple next steps.
 – Reliability reduces rework and hidden costs.
 – Empathy de-escalates client anxiety and protects retention.
 – Curiosity keeps the learning loop alive after the first win.
 – Humility makes feedback usable, not personal.

Exiting My Startup After 4.5 Years: Lessons from Choosing Focus

Clients don’t buy “ads” — they buy momentum. A 2-minute client video on what actually mattered.

I asked a long-time client [3+ years] to share why they keep working with me. 

Here’s what they said on camera — and what I learned.

What they valued:
 – Doers over talkers: bring ideas, then move.
 – US-style responsiveness and service.
 – Fast launch cycles (days, not weeks).
 – Clear tracking so decisions feel obvious.
 – Steady, cost-effective lead flow that turns into booked jobs.

My takeaways for service brands and home improvement marketers:
 – Speed compounds. Quick tests beat perfect creative.
 – Offer and audience fit drive your CAC far more than channel debates.
 – Measure what matters
 – Keep comms simple: one owner, one plan, weekly numbers.

Most business owners can tell you their monthly revenue—but not what it costs to win each client. That blind spot kills scalability.

How to calculate how much you should pay to acquire a client/lead:

CAC [cost per acquisition] = cost per meeting ÷ close rate

Add CLV [Customer Lifetime Value] = average monthly revenue × gross margin × months retained

Now the important part: use CLV to set what you’re allowed to spend.

 – Guardrails I like: LTV:CAC ≥ 3:1 and payback ≤ 3–6 months for SMB (≤ 12 months for enterprise)
 – Your CAC cap = CLV ÷ 3
 – Your max cost per meeting = CAC cap × close rate

Example of the logic:
 – If CLV is $12k and you want 3:1, CAC cap is $4k. Close 10% from meetings? You can pay up to $400 per meeting and still be inside the lines.

Why your cost per meeting jumps around:
 – ICP difficulty: selling to a CISO at a 5k-person company isn’t the same as pitching a 10-person SaaS founder.
 – USP and hook: proof, case studies, and a clear offer compress costs.
 – Competition: high-bid categories push CPC and CPM up; niche categories don’t.

Healthy benchmarks:
– 3:1 = Solid growth margin
– 2:1 = Sustainable if you need speed
– 4:1+ = You may be under-investing in growth

How I test without burning time:
 – Put a small budget per channel (about $2k).
 – Track three numbers only: cost per meeting, close rate, margin-adjusted CLV.
 – Scale when CAC ≤ CLV/3 and payback fits your cash cycle. Kill or rework everything else.

The Strategic Question:

Your CAC:CLV ratio isn't just about profitability—it's about competitive positioning. Companies willing to operate at break-even CAC:CLV ratios can often dominate markets while competitors focus on immediate profitability.

The real question: Are you optimizing for quarterly profits or market position?
