How do I know a startup needs a strategy?

Asking founders simple questions:

1. What do you do?
2. Who do you do it for?
3. Why is it better than the alternatives?

Typically, answers are weak and based on vague assumptions.

I never get clear, confident answers.

(That confirms I still have a job, by the way… 😅)

Branding is not only about nice colors or catchy taglines.

It's a multidimensional practice that relies on clarity.

Clarity in everything:

→ Where your business is going and what it stands for
→ What makes your team unstoppable
→ Who’s your ideal customer, and how do you help them
→ How does your competitive market landscape look like
→ What’s the differentiated value you bring to it
→ What’s your perceived position in it
→ What do you communicate, how, where, and when

The lack of clarity turns your startup into a zombie brand.

A nebulous business.

Clients will have a hard time understanding you.

Therefore, they will not give you their money.

And you want that, right?

Then, clarity is your beacon.

The best leaders are clear.
That’s why their brands are too.

You see…

A clear brand is understood.

↳A relevant brand is chosen.
↳A chosen brand always wins.
↳And consistent wins lead to lasting success.

If you confuse being patient with waiting, you’re wrong.

Here’s why…

A promising startup I recently spoke with wanted to skip a few steps in the strategy process.

Not out of laziness or because they didn’t care, but because they felt they didn’t have the time.

They had urgencies, deadlines, and traction to maintain.

Valid reasons, but it got me thinking…

Patience should not be passive.

On the contrary.

Patience is taking action with a long-term perspective.

This is the secret sauce for sustainable growth.

Being great at something takes time.

Developing a product or service takes time.

Designing an organizational culture takes time.

Building a business takes time.

Embedding a brand-led mindset takes time.

Establishing a brand takes time.

You don’t think so?

→ Walt’s Disneyland idea was rejected by bankers over 300 times.
→ J.K. Rowling’s Harry Potter got 12 rejections before a single yes.
→ James Dyson did 5,127 iterations to his vacuum until it worked.
→ Peloton’s John Foley pitched 1,000 times until he got funded.
→ Elon Musk spent 18 years putting humans in space.
→ It took Da Vinci 4 years to paint the tiny Mona Lisa.

Be patient.

It costs nothing.

But it could change everything.

I’ve run close to 1,000 strategy workshops in the last 4 years.

Here are 10 things I’ve learned...

My journey with workshops started long before consulting.

During my 22 years at Disney, I sat through thousands of them worldwide, most of the time as a participant.

Back then, I thought I knew what made a workshop effective. 

I’d seen the good, the bad, and the ugly.

But stepping into the role of facilitator changed everything, because my biggest lessons aren’t really about facilitation at all.

They’re about how people behave when you put them in a room and ask them to think, decide, and commit together.

Here are 10 of my main takeaways:

1) Frameworks help, but they’re not the point.

They guide the process and spark ideas, but the real value isn’t in filling boxes or following steps. It’s in the conversations and decisions they nurture.

2) Silence is uncomfortable, but sacred.

Psychologists say “group pause” is crucial for deeper thinking. Silence often brings honesty and insight if you know how to interpret it.

3) People are more scared of being seen than of being wrong.

Fear of judgment makes people hide. You must create a safe environment, so they can contribute without performing a character.

4) Leaders who speak last enable better conversations.

Teams thrive when leaders listen first and synthesize later. It prevents bias, widens input, and shows that every voice matters.

5) The best breakthroughs come after tension, not consensus.

Consensus often dilutes outcomes. I prefer to shake things up with constructive friction that stimulates creativity and innovation.

6) Getting the problem right matters more than solving it on time.

Framing the problem is more important than solving it fast. It's better to take time than arrive on time at the wrong solution.

7) Participants only see 10% of the facilitator’s work.

Most of a workshop’s prework is invisible: structure, research, context. What matters is the energy in the room and the outcomes it creates.

8) You can’t plan for 100%.

Something can go wrong. There are always surprises. Facilitation is less about the agenda, more about reading the room to adjust if needed.

9) The workshop’s quality depends on the quality of relationships.

Even the best facilitation can’t fix a dysfunctional team. I invest a lot of time in team dynamics because it's the foundation for insightful conversations and alignment.

10) The workshop doesn’t end when the session ends.

You must harvest the unspoken thoughts, reflections, and realizations that surface hours or days later. Follow-ups are key because breakthrough happens in the moments that follow.

What all of this has taught me is simple: 

Workshops aren’t really about strategy, they’re about people.

If you create the right conditions, the strategy will follow.

If you don’t, no framework in the world will save your business.

Nothing slows a brand down more than hiring the wrong person.

So, stop attracting mediocre candidates…

A founder asked me last week:

“What skills should I look for in a brand leader?”

I said:

“Not the ones you find in typical job postings.”

If you read any marketing job description out there, you’ll see the same list of “requirements”:

→ Knows how to run Facebook or Google ads
→ Can set up dashboards in Google Analytics
→ Familiar with marketing automation tools
→ Writes social media captions and posts
→ Creates polished presentations and decks
→ Good at following brand guidelines
→ Coordinates well with agencies or freelancers
→ Comfortable giving status updates in meetings

Generic, box-ticking skills 😴💤 

And useless for deciding who can truly lead your brand efforts.

Especially if it’s your first marketing hire.

If you want progress, look for these skills too:

→ Courage to focus and say no
→ Intuition, a sense of what matters to customers
→ Ability to turn research or data into insights
→ Comfortable with change, uncertainty, and risk
→ Genuine interest in your business and people
→ Facilitates conversations that drive alignment
→ Passion or respect for design
→ Energizes the room when sharing ideas
→ Ability to make others feel valued
→ Understands when AI adds or dilutes brand value

So why not put these up front in your search and save everyone’s time?

If you do, two things will happen:

True rockstars will see themselves reflected.

And the wrong candidates will quietly walk away.

People are lazy as f*ck.

And nothing demonstrates this more than how we visualize AI.

Apparently, when marketers need to represent artificial intelligence, they all default to the same idea:

A robot.

But not just any robot… it's the same robot!!! 🤯 

Cute, big eyes, rounded head, shiny plastic body.

It’s like if Eve from Pixar’s Wall-E had thousands of illegitimate children and they all got jobs in marketing.

Scroll through any social platform, and they’re everywhere.

And the result, of course, is a déjà vu.

There’s something you should know:

Clichés kill distinction.

When you copy what everyone else does, you surrender the chance to get noticed.

You miss the opportunity to say something new.

You invite people to scroll right past you.

And here’s the very very very sad part:

I don’t think marketers do it on purpose.

I think it’s total inertia.

We don’t give ourselves the time to think harder, so we go with the first visual that comes to mind.

We convince ourselves that it’s “clear” or “recognizable” when in reality…

It’s just f*cking lazy!!!

Creativity is work.

It’s slower than picking the first idea that pops up, but it pays you back in memorability, relevance, and the very thing you were after in the first place: 

Attention.

If you go with the cliché, you’ll be just another robot in the parade.

Or… 
Wait…
Maybe…

Deep down, this is our subconscious sending AI a message:

“Darling, when you take over, please dress like a cute robbie.”

Here’s why…

If I checked your startup today, this is what I’d likely see:

→ Generic messaging that sounds like everyone else
→ Boring, forgettable brand identity
→ Vague value proposition that not even your team can explain
→ Inconsistent voice across touchpoints
→ Broad appeal, zero distinctiveness

And if I had a chat with you, here’s what I’d confirm:

→ Website traffic is embarrassing
→ Bad-fit leads that never convert
→ A pitch that talks a lot but says nothing
→ Sales cycles that drag… or die
→ Constant friction and misalignment between teams
→ An operation that wastes time, money, and resources
→ No strategic thinking at all

Basically, you’re the cheese, the tomato sauce, the olives.

Safe, expected, and easy to forget.

And every day, the pizza gets cut into more slices.

Which means standing out keeps getting harder.

Instead, you should be the pineapple.

People have strong opinions about it.

Some love it, some hate it.

But no one ignores it.

Pineapple is not for everyone, and that’s exactly the point.

You shouldn’t aim for mass appeal… yet.

You should aim for relevance with the right people.

So… How can you solve all this?

With strategy.

Some clients love me for it.

Some… not so much.

I’m talking about honesty.

As a consultant, my job is to see your business without filters, then tell you exactly what I see and what I think about it.

No sugar-coating.

No makeup opinions.

Sometimes, that means saying things you don’t want to hear.

If all you want is validation, you’ll find many people happy to tell you you’re right, even if that path leads straight into a wall.

→ Friends may do it to avoid hurting your feelings
→ Peers may do it to keep the peace
→ Employees may do it to protect their jobs
→ Vendors may do it to protect the contract
→ You may even do it to protect your ego

But growth comes with hard truths.

So if you’re serious about getting better, surround yourself with challengers, not cheerleaders.

Seek out critical thinking.

And if you can’t find it inside your business, get it outside.

It’s the only way to get to the best version of your business and your team.

Complacency is a serial killer of businesses.

Comfort is its weapon.

Truth is the only defense.

And your survival depends on hearing it.

Trying to appeal to everyone is a massive mistake.

Here's why...

I get it.

You are under pressure to grow and need more traction.

You have milestones to hit, and investors expect results.

So, it's tempting to chase as many customers as possible.

But what you don’t realize is this:

If you try to appeal to everyone, you will attract no one.

Don’t fear leaving some people out.

The more specific you are, the stronger your offer will be perceived… by the right people.

Accept this idea sooner rather than later.

A key module of my Brand Strategy Program✷ is “Your Dream Client,” where we get startups crystal clear on who they’re really aiming for.

Focusing makes total sense because:

→ Your message will be clearer
→ You’ll attract your dream clients
→ You will spend your budget where it matters most
→ Your team will push in the same direction
→ And you will make it harder for competitors to copy you

Airbnb CEO Brian Chesky once said that “it’s better to have 100 people love you than 1,000,000 people kind of like you.” 

Focus on the people who will truly love your product.

Look, not everyone loves Apple.

That’s why Samsung has a business.

And Windows.
And Garmin.
And Netflix.
And Dell.
And Dropbox.
And Spotify.
And PayPal.
And Oura.

No brand can have a universal appeal.

Accepting this early will save you time and money.

So, who is your product for?

Please don’t go with “small businesses” or “enterprises”…

Use this to guide your answer:

For the right person, whatever you offer will be valuable.

To that ‘right person’, I call it Your Dream Client.

The shortest question can be the most powerful.

And also the most uncomfortable...

“Why?”

It’s just three letters, yet it can open doors…

Or make people shake in their chairs.

I love it because it goes beyond the obvious.

It digs deeper.

It uncovers reasons behind there's no growth, problems no one’s seeing, context delaying decisions, beliefs holding you back, obstacles slowing your team, and opportunities hiding in plain sight.

And in my work with founders, this question changes everything.

Here are 12 “why” questions I use when building a strategy:

→ Why does your business exist beyond making money?
→ Why does your team believe in this vision?
→ Why do you target the audience you target?
→ Why do you think some people don’t “get” what you do?
→ Why do team members answer differently about what you do?
→ Why should customers choose you over any other option?
→ Why are you in this market and not another?
→ Why isn’t your marketing delivering the results you want?
→ Why do you believe your current positioning is the right one?
→ Why do your sales cycles take longer than competitors?
→ Why should people remember your brand after one interaction?
→ Why is your pitch about you, not about your customer needs?

Ask yourself these questions.

Answer them honestly.

You’ll be surprised how quickly these “why” turn from uncomfortable… into indispensable.

Thinking about fake Mickeys…

Impostor syndrome.

What an awful feeling!!

He told me he felt that way after reading one of those LinkedIn success stories, and we ended up talking about how hard it is to be an entrepreneur.

And how easy it is to doubt yourself.

Even in success, you can still feel like a fraud.

Is that little voice that never really goes away…

“Am I good enough or is this just pure luck?”

You, me… we all felt it in one way or another.

For some it shows up as anxiety, for others as shame or self-doubt, but it always shakes our confidence.

The key is not to let it run the show.

Don’t glorify the super-achievers you see here on LinkedIn.

The gurus with perfect routines, the famous names dropping “secrets”, the templated influencers who sound more like each other than themselves.

Fake Mickeys.

Overestimating success is the wrong lens. 

The right lens is progress.

Yours.

Even if it feels slow or small. 

Acknowledge it, and keep moving forward - - →

The world demands that we put ourselves out there?

Ok. Do it.

Does that mean you have to face your fears?

Ok. Go for it.

It’s not easy, but it’s necessary.

And when impostor syndrome appears, think about fake Mickeys.

They’re everywhere, dressed in cheap costumes, posing.

Do they do a good job?
Do they actually know how to create memories?
Do they study the real Mickey to get better?
Do they even care?

Probably not.

But they’re still out there.

And you know what?

They are the real impostors.

Not you.

An engineer once said something that froze the entire team.

Two hours later, the strategy had a completely new direction.

That happened in a session I led recently, right in the middle of a heated discussion.

His point was so revealing that we all went silent, looked at each other… and realized we’ve seen the problem wrong.

The best ideas can often come from unexpected people.

Which is exactly why they need a seat at the table.

Most people think strategy is an executive-only thing.

That it’s crafted in a closed room by a few “enlightened” minds, then announced to the team like a grand revelation.

And that’s one of the main reasons strategy fails.

We don’t bring people in just for the sake of being collaborative.

We do it to reinforce a shared commitment to the future you want.

Because when people help with the strategy, they own it.

And when they own it, they’ll fight for it.
