Product Metrics: The Ultimate Guide (Mar 2024)

Value Proposition is a fundamental term for Product Managers.

But it's largely misunderstood. And everyone defines it differently.

It doesn't help that the most popular canvas: 
- Focuses on multiple products
- Lumps jobs, pains, and gains without explaining their connections
- Doesn't clarify what gain/pain relief each feature addresses
- Doesn’t mention existing alternatives or workarounds

You can solve only some of those problems by drawing arrows, but then everything becomes difficult to read and share with others.

Over the weekend, Aatir Abdul Rauf and I collaborated to bring some order.

A good value proposition defines:

1. Who is the value for: Persona
2. Why is it important: Jobs to be Done
3. What before: Existing, problematic state (e.g., maintaining tasks in Excel)
4. How: Features and capabilities (e.g., Kanban board)
5. What after: The benefits and outcomes (e.g., organized tasks with clear deadlines, increased productivity)
6. Alternatives: your unique value, unique attributes, and optionally relative pricing vs. competitors and substitutes (often represented as a Value Curve).

What I loved about this format is that it allows you to tell the story.

Value propositions are great alignment tools for PMs, leadership, and cross-functional teams. It’s also an essential part of your product strategy.

But remember that designing a value proposition and adjusting your messaging is not a one-time exercise. It’s an ongoing process of learning, iterating, experimenting, and improving based on feedback.

Ultimately, you might be able to define a unique value proposition with benefits that are must-haves for specific market segments.

If:

- Your product solves specific problems way better than alternatives
- Your messaging communicates it effectively
- You can quickly and easily onboard your customers ("Aha moment")
- Your product delivers the benefits promised

Your customers will be unable to resist.

Customer in B2B products is a commonly misunderstood term.

Most sources claim it's the buyer and the user.

Seriously? 

Anyone who's actually worked in a B2B product can tell you that it's much more complex. 

B2B products often involve different departments within the customer's organization (e.g., IT, legal, finance, etc.) and various end-user roles (e.g., user, administrator), each with its own needs, goals, and motivations.

Having different people representing a single customer is not an issue. 

But not recognizing it's an ecosystem and focusing on just one “persona” is a huge mistake.

Three tactics that can help:

Tactic 1: 

When interviewing customers, reach out not only to the people who are the easiest to contact, like customers’ Administrators, but also to all other decision-makers, influencers, and others.

Tactic 2: 

Avoid representing your customers as single “personas.” If you use jobs to be done, consider different jobs, the people performing those jobs (“job executors”), and their desired outcomes.

Tactic 3: 

When working with data analytics, calculate your metrics at a company level, not an individual user level, by default. For example, you want to consider the “Aha moment” for an organization rather than an individual user.

The worst mistakes people make?

- Taking other's opinions at face value
- Relying on data collected by others
- Building a product just to test an idea

Whether you use MVP Prototypes, Pretotypes, or (more expensive) Minimal Products, you should focus on getting maximum validated learning with minimum effort, not making profits.
