Learning AI agents might be the best career move for PMs and engineers right now. But many still confuse them with chatbots.

So, what is an AI agent?

I loved Anthropic's definition:

"Agents (...) are systems where LLMs dynamically direct their own processes and tool usage, maintaining control over how they accomplish tasks."

An AI agent can:

• Pursue its goals autonomously
• Plan tasks, take action, analyze the results, and adjust its next steps
• Use tools (e.g., a function, MCP server, API, or code editor)
• Remember its previous actions, or even learn from past interactions

Critically, we're still early. Agents and agentic systems can pursue their goals with different levels of autonomy, but they never work without human oversight.

This means that the window of opportunity has just began opening.

How to start?

Many PMs struggle to explain the difference between Vision, Strategy, Objectives, and Roadmap. But those are extremely simple concepts.

Let's tackle them one by one:


1. Product Vision (Why)

Product Vision is the long-term aspiration of your product. It motivates your team to wake up every morning and go to work.

For example, “Send humans to the Moon” or “Help tour operators focus on doing what they love.”

Effective vision needs to be inspiring and emotional. It becomes much more memorable when it speaks to people's hearts.

2. Product Strategy (Where & How)

Strategy is not a plan, a goal, or a set of actions.

It's a cohesive set of choices that you believe will allow you to win (achieve your Vision) at the playing field of your choice:

- market and its constraints (e.g., geography)
- value proposition
- relative costs
- tradeoffs
- growth

The strategy should pass the “can’t / won’t test” so that competitors can't copy it. Some refer to it as "moat" or "unfair advantage."

3. Objectives (What)

In the product model (read TRANSFORMED), empowered teams get meaningful problems to solve and clear desired outcomes.

As we "lead with context, not control," objectives must be embedded in the strategic context.

I encourage you to use the OKR framework. It's a simple, incredibly effective approach for setting, monitoring, and achieving your goals. 

While following the SMART goals principle (Specific, Measurable, Achievable, Relevant, and Time-Bound), OKRs add an additional, inspirational aspect to the Objective.

4. Product Roadmap (So What & When)

Product Roadmap is a communication tool that allows you to align everyone in the organization. It creates focus on what’s important right now. It should also explain the reasoning behind it.

It's essential to:

- Focus on outcomes, not features
- Do not commit too soon
- Shorten the planning horizon

My favorite format is the Now-Next-Later format by Janna Bastow.

- According to Prof. Martin, Vision is part of Strategy. I agree. Strategy is an integrated set of choices. And you develop them together, not in a sequence. But many leaders don't get that. So, during interviews, keep it simple.

Beyond Naive RAG: Practical Advanced Methods

OpenAI leader Miqdad Jaffer just dropped the most practical guide on AI product strategy (completely free).

𝟭. 𝗔𝗜 𝗦𝘁𝗿𝗮𝘁𝗲𝗴𝘆 𝗶𝘀 𝗡𝗼𝘁 𝗔𝗯𝗼𝘂𝘁 𝗔𝗱𝗱𝗶𝗻𝗴 𝗙𝗲𝗮𝘁𝘂𝗿𝗲𝘀

Slapping a “summarize” button or “AI assistant” into your product is not a strategy, it’s a novelty.

Building an AI-powered product means designing from first principles:
- Where does AI uniquely add value?
- Does each user make it smarter?
- Are you building a moat (Data, Distribution, Trust)?
- Can you scale without margin collapse?

Rethink the product so deeply that AI becomes its engine… invisible in the workflow, indispensable to the user, and compounding in value as you grow.

𝟮. 𝗔𝗜 𝗜𝘀𝗻'𝘁 𝗝𝘂𝘀𝘁 𝗮 𝗡𝗲𝘄 𝗧𝗲𝗰𝗵𝗻𝗼𝗹𝗼𝗴𝘆

AI products operate under a completely different set of rules:

- Costs don’t disappear with scale. Your most engaged users are often your most expensive.

- Commoditization happens overnight. Everyone has access to GPT-5 tomorrow, just like you do.

- Defensibility is everything. Without a moat, proprietary data, trusted governance, or instant distribution, you’re just another wrapper.

𝟯. 𝗛𝗼𝘄 𝘁𝗼 𝗖𝗵𝗼𝗼𝘀𝗲 𝘁𝗵𝗲 𝗥𝗶𝗴𝗵𝘁 𝗠𝗼𝗮𝘁

AI models are temporary; moats are permanent.

Anyone with a credit card can spin up a wrapper around GPT-5. The only way to survive is to invest in assets that compound over time.

There are only three moats worth chasing:

- Data Moat: every new user makes your product smarter.

- Distribution Moat: get it into the hands of users at scale before dying.

- Trust Moat: AI outputs can be biased, unsafe, or wrong. The biggest bottleneck to adoption isn’t accuracy, it’s trust.

Pick one moat to dominate, and layer in the others as you scale.

𝟰. 𝗛𝗼𝘄 𝘁𝗼 𝗗𝗶𝗳𝗳𝗲𝗿𝗲𝗻𝘁𝗶𝗮𝘁𝗲

When GPT-5 drops, it doesn’t just drop for you. It drops for your competitor, the YC team, and even that solo indie hacker.

The battlefield shifts to something else: differentiation.

And it's about answering one question:
Why should users come to you when 100 other products can technically deliver the same outputs?

The answer never lies in the model. 

It lies in workflow, experience, context, and compounding advantage.

There are four differentiation levers that matter:
- Workflow Integration
- UX Scaffolding
- Domain-Specific Context
- Community & Ecosystem

𝟱. 𝗧𝗵𝗲 “𝗠𝗼𝗮𝘁 + 𝗗𝗶𝗳𝗳𝗲𝗿𝗲𝗻𝘁𝗶𝗮𝘁𝗶𝗼𝗻” 𝗠𝗮𝘁𝗿𝗶𝘅

Moat is the long game. Differentiation is the short game that keeps you alive long enough to build moat.

You need both.
