I’ve bootstrapped $0 to $1M ARR three times. If I had to start over with no money and no personal brand, here’s how I’d hit $1M ARR in under 12 months:

1. Hunt whales in their natural habitat.

Alina Vandenberghe told us on UnF*ck My Startup that she went to sales meetups and showed the people in the room who looked like they knew everybody a diagram of what she wanted to build (now $40m ARR Chilipiper). She asked if they’d buy, if not, what else would they need. Then she built it.

2. Turn your journey into content.

The indirect benefit of an audience rooting for you comes in the form of “pull” (rather than push) recruiting, a customer base who are also fans, and improved content creation skills as time goes on. B2B companies are transitioning to a Kardashian era. You may think it's cringe, but it is the future.

3. I’d test different offers with cold email. 

My good friend Nick Weldon loves to say 5x5’s product was not great, but their offer was incredible. High response rates to cold email - even if you don’t have the product yet - can help you nail your packaging and messaging.

4. Obsess over word-of-mouth like your life depends on it (because it does).

If you have word-of-mouth, everything you do will work. If you do not have word-of-mouth, nothing you do will work. How do you get word-of-mouth? Product-market fit. Deliver more value, quicker, for less money, with less friction, until you have a wave of inbound. 

5. Ignore every “growth hack” until step 4 is bulletproof.

This is where I see founders waste the most time and energy. “Growth hacking” works for companies with product-market fit ONLY BECAUSE they have product-market fit. Save yourself the heartache. Stop focusing on button colors and 30 part email flows. Focus on giving more, better, faster.

6. Don’t hire ANYONE.

Most software businesses are capable of getting to $1m ARR with the founders alone, ESPECIALLY with AI. RB2B is currently at $6.3m ARR - we only have 3 FTE’s. You absolutely can do this too.

CEO: We’ll be worth a billion soon. A small part of my startup will be worth so much more than your large stake of yours… And you’ll have a bigger impact working for us.

Me: I have two main objections. First, paradise to me is a mid-20’s ARR SaaS with under 40 people. I don’t know how I’m going to get there, but that’s what I’m going for. Second, even if my startup is worth less and it’s less impactful, it’s MY startup, which your startup is not. You work for the VCs. I’d rather spend my time working on my own thing, even if I stay stuck here.

CEO: You’re too talented to be thinking so small.

You already know how the story ends.

I now have my mid-20 ARR startup with under 40 employees.

Here’s the craziest thing:

We generated $1m in profit the same month he closed his doors.

Believe me - my friend no longer thinks I’m “not ambitious enough”.

Here’s a few lessons for my fellow bootstrappers:

1. The world is really hard on you when you’re small. Stay strong.
2. If you’re small but profitable, you can stay in the game.
3. The skills and effort you’re compounding are VERY valuable.

4. If you build skills and stay in the game long enough, the odds that you will get lucky and hit it big skyrocket.

Don’t let people tell you you’re wasting your life.

Massive success is inside all of you.

It just takes LOTS of time, and usually a little luck.

A CEO friend of mine raised $40M at $400M valuation. Two years later? The money’s gone and his ARR is flat. If you asked him the biggest mistake he made he would tell you: hiring salespeople. Here's why:

To be clear, it wasn’t JUST hiring salespeople… It was HOW he hired them.

Another founder buddy of mine recently did a Private Equity (PE) round.

His investors were pushing him to grow his team of reps from 5 to 20.

Fortunately, my PE backed friend talked to my CEO friend first.

Here's how that conversation went:

PE Backed Friend (PBF): We just raised $25m and they want us to hire a bunch of salespeople.

CEO: Of course they do. But don’t do it yet. That pressure is EXACTLY what smoked me, wasted 2 years and $40m, and very likely shaved 10 years off my life.

PBF: Ok… well… what do I do?

CEO: Are all of your reps at 100%?

PBF: Not really. One might be, the rest aren’t.

CEO: Do not hire ONE MORE REP until ALL of your reps are at 100% capacity. If you build a machine that has slack in it already, you will experience all sorts of cultural and motivational problems. The same amount of demos your marketing machine is creating and reps are capturing will go to even MORE people. Your team will miss numbers week in and week out. You will attempt to solve that problem by demanding reps you hired to be AE’s do more and more outbound. That will not work. Your sales leader will probably either quit or be fired, because you’ll have the exact same productivity on 4x the team size.

PBF: That’s terrifying. Especially now that we’re PE backed.

CEO: Tell me about it.

PBF: What do I do instead?

CEO: Before you hire a SINGLE REP, make sure all of your reps are at 100% capacity. Make sure your marketing machine can actually produce more pipeline. If and when you can actually flood your reps with activity and the entire team is at 100%…

PBF: Then I hire reps?

CEO: NO!!!! Absolutely not. You work on raising the 100% higher. Figure out how you increase the capacity of the existing team to handle the increased pipeline generation. Can you create AI agents that save account research and follow up time? Can you hire sales assistants to do some of the unavoidable repetitive work? ANYTHING to get your already 100% capacity reps more productive. THEN… AND ONLY THEN… Do you start slowly adding reps onto the team.

PBF: I am so glad I spoke to you before I did anything.

CEO: Me too.

TAKEAWAY

Institutional capital still wants to push founders into rapidly hiring reps to accelerate growth.

While that sometimes works, it’s VERY easy to do it the wrong way.

What’s the RIGHT way?

1. Make sure your marketing machine can grow
2. Get all your reps to 100% capacity
3. Raise that capacity as much as possible
4. Slowly add reps to THAT machine

Build your team that way and you can’t lose.

Back in 2003, I was trading credit default swaps at Lehman Brothers in NYC. My four roommates were building a startup that seemed crazy: a website where you could upload and share videos with friends. They called it... Vimeo. Here's what happened next:

- They bootstrapped it alongside College Humor into a cash-flowing empire
- (Yes, they founded College Humor too.)
- Sold to IAC for 8 figures

I’m dedicating two blocks per week to get on 15min calls with tier 1 customers to understand how they are using it, what their issues are, and what else we can build. 

3. We turned on marketing again

We’ve started cold email with Taylor (which may be why we’re growing again, IDK), we’re starting Thought Leadership and Retargeting Ads (w/ Ali and Alex), SEO with Sam.

4. We’re using AI for most of our customer interaction.

Our Fin support resolutions just jumped from 50% to 89%. And of the 11% unresolved tickets, Robb thinks through simple API’s we could resolve another 6%, and get it up to 95%. 5. I’m going to double down on Building in Public.

I’m sick of reading about “autonomous businesses” with “35 agents” that actually require 50 hours of zoom calls per week. 50 hours of calls isn’t autonomous, and if you look closely, those agents are actually just a “tech stack”.

“SEO takes 12 months to show results.” That’s the lie every marketer tells themselves. I asked our new SEO hire Sam Dunning what he’d do if he had 90 days to start CRUSHING competitors with organic search. Here's his 7-step plan:

1. Start where we win already

Drill down into the top aspect of your product & industries you serve best and use cases that you have sold well into historically, solve expensive problems for and have demand for.

2. Build a moat like no other

Map out every way that a prospect could search for your offering, compare vendors/alternatives, look for use cases/integrations etc. when they are in buying mode for our solution.

3. Craft and improve

Build pages for each of the above. Look what type of page (article, listicle, landing page) ranks already and blow it out the water. Fuel your page copy with customer research, unique stats product visuals, proof points, or reporting and address tough questions from sales calls. Ensure each page goes into detail and is chunked up (e.g. for use case or industry pages to serve up niche specific content that can be served in LLMs). 

4. The cheat code for LLMs (listicles)

Find every website “Top X software” listicle for your niche. Reach out to the author of each and offer them a sweetener to include your brand (and a backlink is a bonus).

You could offer to have them on your own listicle, offer a podcast slot, service exchange, social shoutout, etc. Some are pay to play. Many are up for value trade.

Make sure you build your own listicles for each competitor alternative term, best X software term, etc. Again craft yours to blow current pages out the water and chunk up to be easily digestible for LLMs on searches into offering/use cases etc.

5. Leverage past media

Find an exec from your team that’s done a lot of press, podcasts etc. Put their Linkedin profile url into an SEO tool. Reach out to all relevant sites citing them that did not give you a brand mention or backlink to amend article. This is a huge quick win.

6. Control the narrative

Google & LLMs love to cite Reddit and Quora. Start being helpful on relevant threads. Only mention your brand where it’s relevant. Start guesting on the top podcasts in your industry. Focus on a useful show for your ICP. Ask hosts to mention your brand and a backlink in the published article. If you can do all this and have resources for your own YouTube channel and podcast great, if not, prioritize the above tasks.

7. Speed beats slow moving giants

Do all the above with speed and you will chip away at giant slow-moving competitors. They have slow approval processes with layers of management, legal etc. Speed will be your unfair advantage.

2. Ask happy customers if they will do “workflow testimonials” 

I use Simple Testimonial for this. It makes it VERY easy for users with two clicks to answer a series of question on video. Mine are: 

- What is a 10sec summary of who you are, what your company is, and what you do?
- How are you actioning RB2B data, step-by-step?
- Can you share the message copy you using to reach your site visitors?
- Are you reaching out to other people at the visitors’ company, or just the visitor?
- What is the tangible result you’re seeing from RB2B?
- What would you say to a friend about why they should choose RB2B?

3. Edit each testimonial separately, and make one large mash-up.

4. Send the long mashup to customers who ask how people are winning w/ RB2B.

5. Make posts and put adspend behind each of the short testimonials. 

Understory is running these to our founder, marketing, and sales personas. The customer wins because they get visibility from my account, we win because people are learning how to use RB2B. 

TAKEAWAY

Six weeks ago I had no idea how our best customers were winning. 

Now I have a 47-minute video compilation of them telling me exactly how they are crushing it (below is a shortened version).

I guess sometimes being clueless is the best starting point.

I’ve spent over $350,000 and HUNDREDS of hours making videos for YouTube, but I only have 3,000 subscriber and my videos get under 200 views each. Most would look at that and say it's a total failure. But I don't. Here's why I think YouTube is my next big channel (and a full breakdown of our strategy):

BACKGROUND

My Founder Brand content is my most effective marketing. 

3 posts per week drives ~80% of the 30k unique visits RB2B gets per month.

If I can expand it to another channel, it should add to top-of-funnel.

But what channel?

Twitter? Too competitive.

Instagram? Too wanna-preneur.

Tiktok? Even worse.

But on YouTube… I see:

- Ahrefs with 500k followers
- Instantly with thousands of views per video

A playbook I can emulate and hopefully get similar results

Here’s why those didn’t work:

1. Billion Dollar Challenge:

Kristy made this over the course of a year, and the work is incredible. MANY people have told me they binged the entire thing. And if you have, you are EXTREMELY close to me and our journey. But… it’s not a YouTube video. Zero distribution.

2. UnF*ck My Startup LIVE:

Just because you tried a channel once doesn’t mean you shouldn’t try again.

I’ve flipped email on and off last year… and it’s crushing for us today.

The only difference between them and everyone else is they actually start…

And keep going.
