Leadership, Business Performance and Topline Growth

Had coffee with an HR Director yesterday in toronto who said something that genuinely surprised me.

"We track all the metrics that should be tracked like sales per square foot, conversion rates, labour costs. But we've never measured what managers actually SAY."

So we did. 10,000 manager conversations across our network.

The pattern we noticed :💡

Great managers (top 10% by retention) spend 68% of their time in conversations BEFORE problems explode. They average 11 minutes per conversation. They say "we" 3x more than "you." They ask 5 questions for every directive.

Overwhelmed managers ? 89% reactive conversations. 4-minute drive-bys. "You" dominates their vocabulary 6:1. Seven orders for every question asked.

But here's what personnaly surprised:

We've been training managers on WHAT to say for decades. Scripts. Frameworks. "Difficult conversation" workshops.

We never taught them WHEN to have the conversation.

The struggling manager at 3am dealing with a call-in sick? She's not failing because she doesn't know the policy. She's failing because she's having the conversation 3 months too late.

That 7-minute difference in conversation length? It's worth $47,000 per year in turnover costs. Per manager. 📊

The best managers aren't putting out fires.
They're walking the floor with a cup of coffee, asking "How's your mom doing after the surgery?" ☕

I used to think great management was about having the right answers.

Turns out it's about having conversations before anyone needs answers.💭

Here's Alan Mulally's challenge when he became CEO of Ford in 2006:

He had his visual management tool that he brought from Boeing. His weekly Business Plan Review (BPR) included all of his staff and looked at all aspects of the business with simple red/green indicators.

But he didn't have the culture. Even though Ford was heading for a $17B miss, all charts were green. How to fix this?

Why?

People love giving advice.(It makes them feel smart. And generous.)
Advice is naturally forward looking.Which makes it more actionable.
Instead of vague judgments, you get clear guidance.
Don’t ask:
“What did you think of my presentation?”
Ask:
“What’s one thing I could try differently next time?”
That tiny shift unlocks clarity and invites honesty.

Make it actionable.

To get feedback:

Don’t ask for feedback.

Ask for advice.
